fix(adapters,plugins,edge): only an applied bundle becomes the last good one, and a Cron run applies the bundle it pulls - #1100
#1098's e2e found that a pulled bundle was cached as the last good bundle before its signature was checked:
the saas source wrote every pulled bundle to its cache (the bundleCacheDir file on Node, the injected KV store on a Worker) as soon as it pulled it;
the plugin checked the signature and the schema afterwards, and applied the bundle;
so a new version with a bad signature was refused, and the old version kept serving, but the refused bundle replaced the last good one in the cache;
after a restart while the bundle server was down, the server loaded the refused bundle, refused it again, and served nothing: No skill bundle is loaded: bundle e2e:billing@2.0.0 was not applied: digest mismatch.
Fix: only an applied bundle becomes the last good bundle
A bundle that fails its signature, its schema or its apply is never cached. Neither is a bundle that arrives while the bundle store is pinned.
The source waits for its listeners before a pull counts as done. A refresh(), which is what a Worker's Cron run calls, therefore resolves once the pulled bundle is applied and kept, or refused. Before, a Cron run could end before the swap, and on a Worker an apply that outlives its event isn't guaranteed to finish.
On a Worker, this means the refresh now waits for the apply. The Cloudflare e2e's check that KV holds the new version right after a Cron run is unchanged and passes. A new test there checks that a Cron run that pulls a tampered bundle leaves KV alone.
Fix: a Cron run that is an isolate's first event
Because only an applied bundle is cached now, the Cron path had to handle an isolate that hasn't started its bundle sync. Nothing listens to the source until the sync starts. There were two cases:
The build doesn't start the sync, for example with instructionsBudget: false. The Cron run refreshed the source, nothing applied the pulled bundle, and nothing kept it in KV.
The plugin now hands the host a scheduler with start() and refresh() instead of the raw source:
start() starts the sync if nothing has, and resolves once its first bundle is applied and kept. It throws, as the meta-tools answer, when no bundle loads.
refresh() pulls a fresh bundle and resolves once it is applied and kept. When nothing has started the sync yet, it starts it instead, with no second pull.
@frontmcp/edge's scheduled() calls start() on a run that builds the server, since that start's first pull is the run's pull. Later runs call refresh(). A Cron run in an isolate that has already served requests behaves as before: one pull, applied and kept.
Changes to types and APIs added by #1094 in this stack, none of them released yet:
keepBundle moves from BundlePushReceiver to SkillBundleSource, where it is optional;
BundleSyncService.applyPushed(bundle) no longer takes a keep callback;
the skilled-openapi:bundle-push flow state no longer carries receiver;
BundleSourceListener returns unknown, and a pulling source awaits a promise the listener returns. It's unknown rather than void | Promise<void> so that existing listeners like (b) => events.push(b) still compile.
SkilledOpenApiRuntimeDeps.attach receives { start(), refresh() } instead of the bundle source. @frontmcp/edge is the host that injects runtime deps, and it only ever called refresh() on the source.
Small follow-up from #1098: schema issues in the poll log
A poll whose bundle failed the schema check logged only Bundle schema validation failed (4 issue(s)). The poll warning and the startup pull's warning and error now list the first three issues, as the startup path already did for other sources. For example: [saas-source] poll failed: Bundle schema validation failed (4 issue(s)): skills.0.name: .... The startup error is also the reason SKILL_BUNDLE_NOT_LOADED and /readyz give, after redaction.
Not changed: telling refused pull tokens apart
An expired pull token, a wrong issuer and an unknown key still all give no_provider_verified (kid=…). The verifier in @frontmcp/auth merges these failures on purpose, so a forged token learns nothing from the message; only a missing exp is named. Telling them apart would need a new field on its verify result, and that is better reviewed on its own than added here.
User-facing change
What changed: the saas source's cache (bundleCacheDir on Node, managed.cache on a Worker) holds only the last bundle the plugin applied, pulled or pushed. A bundle refused for its signature, its schema or its apply is never cached. A Worker's Cron run ends once the pulled bundle is applied and kept, also when it is the first event an isolate gets. A pull whose bundle fails the schema check logs the issues.
Before → after:
Before: after a refused new version, a restart while the bundle server was down served nothing. After: it serves the last applied version.
Before: a Cron run could end before the new bundle was applied. After: the bundle is applied, and kept in KV, by the time the run ends.
Before: a Cron run that was an isolate's first event pulled twice, or, with instructionsBudget: false, applied nothing. After: it pulls once, then applies and keeps that bundle.
Before: the poll log said Bundle schema validation failed (N issue(s)). After: it lists the first issues.
frontmcp.dev pages affected (if known): the Skilled OpenAPI plugin page (bundleCacheDir, how a new bundle replaces the old one) and the @frontmcp/edge managed-mode page (cache, the Cron refresh).
Skills catalog entries updated:frontmcp-deployment/references/deploy-to-cloudflare-skills-only.md (the Cron refresh, also as an isolate's first event, and the KV cache). The plugin README and the edge README say the same.
Tests
Added or changed:
@frontmcp/adapters, saas source unit tests:
a pulled bundle isn't cached until it's kept, and a kept one is written to <bundleCacheDir>/<expectedAudience>.json, or to the injected cache;
start() and refresh() resolve only after their listeners finish with the bundle;
refresh() leaves the cache alone when the listener refuses the bundle;
a start that can't pull falls back to the last kept bundle, not to a later pull that was never kept;
the schema issues appear in the poll warning and in the startup error;
an unwritable cache directory is logged and doesn't fail the pull.
Plugin:
BundleSyncService keeps each pulled bundle it applies before the pull counts as done. It never keeps one it refuses, one whose signature fails, or one that arrives while the store is pinned.
The push tests now keep pushed bundles through the source.
New integration spec: a real server with a saas source and an injected cache.
The startup bundle is kept.
A tampered new version is refused and not kept.
A restart while the bundle server is down serves the last applied version.
A newer signed version is kept by the time its refresh resolves.
The push spec's bundle, signature and token helpers moved to a shared fixture that both specs use.
demo-e2e-skilled-openapi:
new test: a bad-signature 2.0.0 is published after 1.0.0, and 1.0.0 keeps serving; then the server restarts with the bundle server down and serves 1.0.0 from the cache;
the schema test now checks that the log lists the issues.
demo-e2e-cloudflare:
new test: a Cron run that pulls a bundle changed after signing neither applies it nor writes KV;
new tests on a fresh Worker whose first event is a Cron run. It pulls once, and the bundle is in KV when the run ends. The first request serves it with no new pull. The next Cron run pulls again and keeps the new version. Miniflare dispatches a scheduled event before any fetch, so this ordering runs as it does in production.
Cron runs that build the server:
BundleSyncService.refresh() starts the source when nothing has, with no second pull. Once the source has started, it pulls through the source. It throws when no bundle loads, or when a later pull fails.
The plugin integration spec has a refresh on a server whose sync hasn't started: one pull, applied and kept, and the next refresh pulls again.
@frontmcp/edge, with the real plugin: a Cron run as the first event pulls once and applies and keeps that bundle. A request then serves it with no new pull, and the next run pulls again. This runs twice: with the default instructions budget, whose check starts the sync during the build, and with instructionsBudget: false, where the build doesn't start it.
@frontmcp/edge wiring: a run that builds the scope calls start(); a run after a request has built it calls refresh().

New Features
Managed edge deployments can now load and cache a bundle during the first scheduled run, before the first tool request.
Scheduled refreshes apply and cache newer bundles before completing.
Bug Fixes
Bundles that fail signature or schema checks are not cached; the previously applied bundle remains available, including after a restart or while the bundle service is unavailable.
Documentation
Deployment and configuration guides now clarify bundle caching and fallback behavior.
…it is applied
The saas source wrote every pulled bundle to its cache (the bundleCacheDir
file on Node, KV on a Worker) before the plugin checked its signature. A new
version with a bad signature was refused and the old one kept serving, but the
refused bundle replaced the last good one in the cache, so a restart while the
bundle server was down loaded it, refused it again, and served nothing.
The source no longer caches at pull time. The sync service keeps a bundle
through the source's keepBundle once its apply succeeds, inside the serialized
apply, for pulled bundles as for pushed ones. The source waits for its
listeners, so a refresh (a Worker's Cron run) resolves once the bundle is
applied and kept.
A poll or startup pull whose bundle fails the schema check now logs the first
issues the check found, as the startup path already did.
…the bundle it pulls, and keeps it in KV
Only an applied bundle is cached now, so a Cron run that refreshed the source
in an isolate whose bundle sync had not started left the pulled bundle
unapplied and uncached: nothing listens to the source until the sync starts.
And when building the scope did start the sync (the instructions budget check
waits for the skill catalog), the Cron run pulled and applied the same bundle a
second time.
The plugin now hands the host start() and refresh() instead of the raw source.
A Cron run that builds the server calls start(), which starts the sync if
nothing has, and its first pull is the run's pull. A later run calls
refresh(), which pulls a fresh bundle, or starts the sync when nothing has.
Bundle synchronization now waits for bundle application before retaining a bundle in cache. Managed Edge Cron starts synchronization on the isolate’s first event and refreshes on later runs. Tests cover applied-bundle retention, invalid bundles, and cold-start synchronization.

A Cron run can report completion while a bundle is still being applied and cached. This is a bounded timing issue, but the refresh completion contract should be corrected.

What and why
Stacks on #1099.
#1098's e2e found that a pulled bundle was cached as the last good bundle before its signature was checked:
saassource wrote every pulled bundle to its cache (thebundleCacheDirfile on Node, the injected KV store on a Worker) as soon as it pulled it;No skill bundle is loaded: bundle e2e:billing@2.0.0 was not applied: digest mismatch.Fix: only an applied bundle becomes the last good bundle
saassource no longer caches at pull time.keepBundleonce the apply succeeds, inside the serialized apply, before the next queued apply starts. This now covers pulled bundles too. Pushed bundles were already kept this way (fix(plugins,edge): managed mode runs end to end in workerd, and enableWebhook takes pushed bundles at POST /__skilled_openapi/push #1094), and both use the same path now.refresh(), which is what a Worker's Cron run calls, therefore resolves once the pulled bundle is applied and kept, or refused. Before, a Cron run could end before the swap, and on a Worker an apply that outlives its event isn't guaranteed to finish.On a Worker, this means the refresh now waits for the apply.
There were two cases:
instructionsBudget: false. The Cron run refreshed the source, nothing applied the pulled bundle, and nothing kept it in KV.The plugin now hands the host a scheduler with
start()andrefresh()instead of the raw source:start()starts the sync if nothing has, and resolves once its first bundle is applied and kept. It throws, as the meta-tools answer, when no bundle loads.refresh()pulls a fresh bundle and resolves once it is applied and kept. When nothing has started the sync yet, it starts it instead, with no second pull.@frontmcp/edge'sscheduled()callsstart()on a run that builds the server, since that start's first pull is the run's pull. Later runs callrefresh(). A Cron run in an isolate that has already served requests behaves as before: one pull, applied and kept.Changes to types and APIs added by #1094 in this stack, none of them released yet:
keepBundlemoves fromBundlePushReceivertoSkillBundleSource, where it is optional;BundleSyncService.applyPushed(bundle)no longer takes a keep callback;skilled-openapi:bundle-pushflow state no longer carriesreceiver;BundleSourceListenerreturnsunknown, and a pulling source awaits a promise the listener returns. It'sunknownrather thanvoid | Promise<void>so that existing listeners like(b) => events.push(b)still compile.SkilledOpenApiRuntimeDeps.attachreceives{ start(), refresh() }instead of the bundle source.@frontmcp/edgeis the host that injects runtime deps, and it only ever calledrefresh()on the source.Small follow-up from #1098: schema issues in the poll log
A poll whose bundle failed the schema check logged only
Bundle schema validation failed (4 issue(s)). The poll warning and the startup pull's warning and error now list the first three issues, as the startup path already did for other sources. For example:[saas-source] poll failed: Bundle schema validation failed (4 issue(s)): skills.0.name: .... The startup error is also the reasonSKILL_BUNDLE_NOT_LOADEDand/readyzgive, after redaction.Not changed: telling refused pull tokens apart
An expired pull token, a wrong issuer and an unknown key still all give
no_provider_verified (kid=…). The verifier in@frontmcp/authmerges these failures on purpose, so a forged token learns nothing from the message; only a missingexpis named. Telling them apart would need a new field on its verify result, and that is better reviewed on its own than added here.User-facing change
