# 2026-10-13 morning check: the night of 40, 41 and 42; 6 h 14 min idle; #239 cannot be re-enqueued as it stands

Recorded by `@orchestrator` on 2026-10-13, on `worktree-retro-1013` off master
`dd33a9ce`. **Times are UTC**; Oslo is UTC+2. Rule and harness changes below
are proposals; Ola decides.

Sources: `git log --all` for the window; `<git-common-dir>/harness/windows.jsonl`,
`queue-2026-10-12.jsonl` and `queue-2026-10-13.jsonl`;
`.claude/current-task/session.md` as of 05:23; the main session's transcript
(`~/.claude/projects/-Users-skavhaug-projects-rasputin/6a989a29-….jsonl`,
lines cited as `T:<line>`); the GitHub timelines of #239 and #240
(`gh api repos/expertanalytics/rasputin/issues/<n>/timeline`, a read).

Words used here. **Red step**: `@tester` commits tests that fail because the
code does not exist yet. **Green step**: `@developer` makes them pass.
**Recording commit**: the main session's commit that writes a review round's
result into the increment file. **Governed path**: a file
`.claude/hooks/guard_governance.py` asks about (rule files, `tools/check_*`,
`.claude/hooks/` and others); away mode refuses writes to it.

Increments in the window: **38** threads and memory as settings (#239,
`worktree-threads`); **39** the Swedish SE2 catchments (#240); **40**
catchment on a DEM in degrees (`worktree-geo-catchment`, stacked on 38);
**41** land-cover class maps as data files (`worktree-class-maps`); **42**
readable Python docstrings (`worktree-docstrings`); the **cite gate**, the
citation checker reading full-path citations (`worktree-cite-gate`, now
#241); the **baseline refresh** of `@perf`'s quick check
(`worktree-baseline-1012`).

## 1. Idle time

Ola entered unattended mode at 20:48:46 (until 06:24:46) and left it with
`away.py --back` at 05:22:16 (`windows.jsonl`): 8 h 33 min. 29 commits fall
in it (`TZ=UTC git log --all --since=2026-10-12T20:48:46Z
--until=2026-10-13T05:22:16Z`), one of them GitHub's merge commit for #240.
The 28 local ones run from 20:58 (`69a4eb8c`) to 23:07 (`c1b06019`): 12 on
41, 11 on 40, 4 on 42, 1 on the cite gate. **Idle: 23:07 to 05:22, 6 h 14 min,
73 % of the window**, with nothing running (main session at 23:08: "The
night's queue is done, and nothing is running", `T:49570`). A `caffeinate -is
-t 32400` was started at 20:46 (`T:48002`), so this was not sleep.

The third night running with most of the window idle: 6 h 26 min on
2026-10-09, 8 h 30 on 2026-10-10/11, 7 h 25 on 2026-10-11/12
(`2026-10-09-night-32-33.md` §1, `2026-10-11-merges-32-33-34.md`,
`2026-10-12-merges-35-36-docs.md` §2).

**What every item waited on at 23:07:**

| Item | State | Waits on |
|---|---|---|
| Cite gate | review round 1 recorded `69a4eb8c` | a push (Ola's yes given 20:14, away mode refuses pushes) |
| 41 | code review approved `d0fc871b` | a push yes |
| 40 | code review approved `c1728ac7` | 38 merging first, then a push yes |
| 38, #239 | out of the merge queue since 21:03:56 | a merge of master, a push and a re-enqueue (section 3) |
| Baseline refresh | review round 1 recorded `db66b311` | a push yes (Ola's yes named 38, 39 and the cite gate only) |
| 42 | design approved `c1b06019` | PR 1 writes `tools/check_code_history.py`, a governed path; two questions for Ola |

**Could the idle have been avoided?** In part, yes.

1. **The night was sized at four times its length.** At 20:47 Ola asked "Do
we have enough on the plate?"; the main session answered that 40 through
code review and 41 through design were "about 8 hours of work for two
writers" (`T:48025`). Both went through code review, and 42's design was
added, by 23:07: 2 h 19 min. Recent lead times were on disk: design to
approved code took 1 h 16 min for 41 and 1 h 30 min for 40 tonight, and
1 h 50 min for 35 on 2026-10-11 (`2026-10-12-merges-35-36-docs.md`). At
that rate a two-writer night of 8.5 h needs about ten ruled items, and
none was queued past 42.
2. **One ungoverned, ruling-free task existed and was not taken: merging
master into `worktree-threads`.** #239 left the queue at 21:03:56 because
it conflicts with master in `ROADMAP.md` once #240 merged (section 3). The
merge is a local commit, no push; done at night, the morning would have
needed only Ola's push and enqueue. Minutes of work; it would not have
filled the window.
3. **42's sweep PRs (2 to 6) could not run without PR 1.** The design's own
step 1 for each sweep is a red commit that turns on PR 1's checker
(increment 42's design file, section 8, *Steps of a sweep PR*, item 1, on
the unpushed branch `worktree-docstrings`), and PR 1 is
a governed file. Idle here was what the rules required.
4. **The fallback rule was met on paper only.** `QUEUE:` at 23:08 says "No
fallback left that needs no ruling or governed path". The rule asks for
one such item queued for the window's last hour, and accepts idle "only
when no such item exists" (`.claude/REQUIRED-READING.md@dd33a9ce:181-185`).
The main session named one at 20:46 (40's design, `T:48010`) and used it
up by 21:21. The audit's remaining fixes were known and waiting on Ola's
pick (`T:49570`: "The rest of the audit's fixes are yours to pick"); the
time to get that pick was 20:14 to 20:48, when Ola was present.

Points 1 and 4 are the avoidable part: with an estimate drawn from lead
times, the 20:47 answer would have been "not enough", and a two-line pick
from the audit list before Ola left would have fed the writers to morning.
Even then, every item ends in a push; the away-mode push grant (P2 of
`2026-10-09-night-32-33.md`, approved; re-proposed as the next free writer's
item in `2026-10-12-merges-35-36-docs.md` §8 P2) is still unbuilt, and it is
what turns finished work into merged work at night.

## 2. Guard refusals

Two entries in the queue for the window (`queue-2026-10-13.jsonl`), none in
`queue-2026-10-12.jsonl` after 16:02.

1. **20:59:03, `guard_push`, main session: a false positive.** A merge-queue
watcher called `gh api graphql -f query="{ … isInMergeQueue … }"`. `gh api`
sends POST whenever a field is given (`gh api --help`: "The default HTTP
request method is GET normally and POST if any parameters were added"), and
every GraphQL call is a POST, so `guard_push.py`'s rule "a field and no
method means a write" (`.claude/hooks/guard_push.py@dd33a9ce:219-225`)
refuses any GraphQL read. Handled per the rules: recorded as `GUARD FALSE
POSITIVE`, not retried; the watcher was rebuilt on `gh pr view`
(`T:48211-48213`). A GET to the REST timeline gives the same answer and
passes the guard.
2. **22:39:31, `guard_governance`, `@architect` (42's design): a false
positive by meaning, a refusal by the rule as written.** A compound line
(`cd $S && rm -rf clone && git clone … && for f in $(find …); do echo "" >>
$f; done && git commit … && python3 tools/check_citations.py …`) inside the
session scratchpad. The parser could not read it ("the guard cannot read
this command's targets"), so the text rule judged it: a write construct
(`>>`) plus a governed name (`tools/check_`, here only the program being
run). The scratchpad exemption covers only "one plain command (no `&&`,
`;`, pipe, substitution or interpreter program)"
(`.claude/REQUIRED-READING.md@dd33a9ce:152-154`). `@architect` measured
read-only instead; no retry by another route.
3. **The cite gate's governed step was held correctly.** `@developer`'s three
Edits of `tools/check_citations.py` at 16:02:07 to 16:02:14 were refused
(afternoon window, 16:01:55 to 20:11:59); the green step `1e5dbaff` came
at 20:46, after `--back`. The cite gate's push was held all night (no push
attempt in the queue or transcript between 20:48 and 05:22).

The brief guard (`guard_spawn.py`) refused a hand-edited brief once in the
window (21:05:22, `T:48354`) and three times by day (07:40, 11:12, 12:26),
four on 2026-10-12 in all; the main session regenerated each. Correct
refusals.

## 3. The merge-queue watcher, and why #239 dropped

From the timelines: #240 was added to the queue at 20:54:18 and #239 at
20:55:13. **#240 merged at 21:03:56, and #239 was removed from the queue the
same second.** No merge-group run for #239 ever started (`gh run list --event
merge_group`: the newest is `pr-240`). `git merge-tree --write-tree
origin/master origin/worktree-threads` today: `CONFLICT (content): Merge
conflict in ROADMAP.md`, the only file; `gh pr view 239`: `mergeable
CONFLICTING`, `mergeStateStatus DIRTY`. So #239 dropped because 38's and
39's ROADMAP rows collide once 39 is on master. The queue's reason is not
shown to the API; the conflict is the inference.

The first watcher (20:59:11, `T:48213`) treated `autoMergeRequest` null as
"dropped". GitHub clears that field when a PR enters the queue, so it was
null for both PRs while both were queued, and the watcher exited DROPPED
after 12 s. The main session checked, said only "If #239 has dropped out"
(`T:48277`), switched to watching merge-group runs, and at 21:09 reported the
drop, which by then was real (`T:48471`). A false alarm caught before it
was reported as fact.

**Reported as verified, not true:** session.md's line "re-enqueue #239
(increment 38): green, CLEAN, not in the queue after #240 merged". "CLEAN" is
from the 20:59 check, before #240 merged; since 21:03:56 it is false. At 05:22
the main session's own check returned `OPEN UNKNOWN` (`T:49651`) and the line
was not corrected. Ola will be asked to re-enqueue a PR the queue cannot take;
it first needs a merge of master into `worktree-threads` (a writer's commit),
then a push, then the enqueue.

The same collision happened before: #222 conflicted with #226 in
`.github/workflows/main.yaml` after #226 merged
(`2026-10-11-merges-32-33-34.md`, "the queue would not take it"). Two PRs
enqueued together that touch the same lines will always drop the second.

## 4. Steps out of order, and work out of role

Persona tags on the night's 28 commits: `@architect` 6, `@tester` 4,
`@developer` 2, main session 16 (review recordings, as-built records, two
merges). Step order holds on 40, 41 and 42: design, design review, red,
green, code review, each by its persona. Writers stayed at two or fewer at
a time (spawns at `T:48130-49530`).

Findings:

1. **#241 was pushed without a second review after CHANGES REQUESTED.**
Review round 1 of the cite gate: "CHANGES REQUESTED, one line, applied in
this recording commit" (`69a4eb8c`). The rule: `@reviewer` runs "again
before a push that follows a round of findings"
(`.claude/REQUIRED-READING.md@dd33a9ce:132-134`). The push came at 05:22
with no round 2. The recording-commit practice (the main session applies
a reviewer's named wording) is not written in any rule file (`git grep -n
"wording fix" -- CLAUDE.md .claude docs/increments/README.md`: none), and
it collides with this rule every time. Proposal P3.
2. **The same push relied on a yes from before a context loss.** Ola's yes
was at 20:14:50 ("push 38 and 39 push the citation gate fix as well",
`T:47950`); the session was compacted at 00:03:21 (`T:49584`); at 05:22 the
main session pushed, opened #241 and enqueued it "on the yes you gave last
night" (`T:49663`). The rule: a grant "does not outlive the session it was
given in: a yes recorded on disk … is asked again after a context loss"
(`.claude/REQUIRED-READING.md@dd33a9ce:128-130`). Ola was present at 05:22;
the question would have cost one line.
3. **"Review-approved" for the baseline refresh is not what its record
says.** `db66b311`: "Round 1 … CHANGES REQUESTED, one wording, applied in
this recording commit"; no round 2. session.md: "push the baseline
refresh … (review-approved, merge clean)". Same mechanism as 1.
4. **The main session ran a measurement on a loaded machine.** 41's
"real-data byte check" (`0ce8f7e2`) is the main session's own
`bench_quick.py run`, during 40's full test run; the record notes SLOWER
on six timing rows and sets them aside. The byte check (no mesh changed)
stands; the timing rows are noise and should not be in the record.
Measurement is `@perf`'s (`docs/increments/README.md@dd33a9ce:106`).
5. **Design-file edits in as-built commits.** `d1356540` (17 lines) and
`9715d94c` (12 lines) by the main session add 41's and 40's modules to
`project_structure.md`. The second applies a reviewer's named fix; the
first is unprompted architecture text. No rule names this file's owner;
noted, not flagged.

## 5. Lessons the main session passed on

1. **Briefs refused for hand edits.** Four refusals on 2026-10-12 (section
2): a dropped line, an added "Overrides" line, a mismatched `--ola` quote.
The guard works; the cost is a re-spawn. Lesson: regenerate the block,
never retype or trim it.
2. **Citations without a full path broke the gate**, several times, and
once a review record that quoted a broken cite was itself read as a cite.
#241 lets the gate read full-path cites; the main session now runs the
worktree's gate after each recording commit.
3. **Local time written as UTC, and it recurred after the lesson was
written down.** The compaction summary at 00:03 says "I wrote local time as
UTC. I now use `date -u`." Instances: `0ce8f7e2` says the byte check ran
at "~00:20 UTC" (the commit is at 22:07 UTC); every `NOW:` line from 22:08
carries the date 2026-10-13 with the UTC hour (`T:49000`: "NOW:
2026-10-13 {now} UTC" at 22:08 UTC on 2026-10-12); and at 05:23, after the
lesson, `NOW: 2026-10-13 07:25 UTC` (`T:49749`), Oslo time labelled UTC. A
remembered lesson did not survive compaction; a stamp written by a tool
would. Proposal P4.
4. **A log line number reported as a unit count.** At 18:12 the main session
committed and told Ola "5,342 fine units" (`51303179`'s message; the
increment 39 Status line, `T:47561`); the ledger has 5,338 rows, and 5342
was a line number in `fine.log`. Corrected at 20:08 by review round 2
(`f74df10c`) and to Ola at 20:09 (`T:47881`). The wrong figure remains in
`51303179`'s message (history, left as is) and in the private ideas file's
SE2 entry (listed in the handback).
5. **New: two PRs that touch the same lines cannot share the queue**
(section 3). Check `git merge-tree` of each against the other before
enqueuing the second.
6. **New: a fact in an `ASK OLA:` line goes stale.** "CLEAN" was true at
20:59 and false at 21:04. A line that asks Ola to act states the check
and its time, or is re-checked when Ola returns.

## 6. Rule text: size, anecdotes, repeats

`python3 tools/rule_sizes.py` on `dd33a9ce`: **10,935 words, +0** since
`2026-10-12-merge-26b-and-day.md`. Against the 2026-10-03 baseline (9,773)
+1,162. The cuts proposed on 2026-10-12 (-155 and -30 words) are not
applied.

- **Cut, new: the governance guard's clause** in
`.claude/REQUIRED-READING.md@dd33a9ce:146-155`, 95 words, restates the
guard's code case by case (`cp json.py tools`, `tools/./json.py`,
`rm -r .claude/hooks`): three examples in a rule file. Proposed: "
`guard_governance.py` asks before a write to a governed path (its
`GOVERNED*` lists), except a scratchpad path written by Edit, Write or one
plain command." About 28 words, **-67**. The examples belong in the
guard's tests, where they already are.
- **Restatement:** the step order is stated in `CLAUDE.md@dd33a9ce:42-46`
(four numbered steps) and again in *Step order* five lines down; carried
from 2026-10-12, unapplied.
- **Conflict found:** the recording-commit practice (section 4, item 1)
against `.claude/REQUIRED-READING.md@dd33a9ce:132-134`. One must give.

## 7. Proposals (Ola decides; defaults in brackets)

- **P1. Size the night from lead times, and ask for picks before Ola
leaves** [yes]. When Ola says he is leaving, the main session counts the
queued items' expected hours from the last three design-to-approved lead
times (`git log` on their branches) and, if under the window, asks Ola for
enough ruled picks to fill it, in the same message as the away duration.
About 40 words in `CLAUDE.md` §3 *Finish before starting*, or a line in
`tools/session_state.py`'s recap (governed, by day). Section 1.
- **P2. Build the away-mode push grant now** [yes]: approved 2026-10-09,
three idle nights since. `tools/away.py` and `guard_push.py`, governed, by
day. Sections 1 and 3.
- **P3. Settle the recording-commit practice** [write it, and exempt it from
the re-review]: one clause in `docs/increments/README.md` step 4: the main
session may apply a wording fix the reviewer names line by line; a branch
whose only post-review change is such a fix counts as reviewed for the
push. About +35 words, `@architect`. The alternative, a review spawn per
wording, costs a few minutes per push. Section 4, items 1 and 3.
- **P4. `session_state.py` stamps the time** [yes]: the recap prints the
current UTC time and warns on a `NOW:` line whose time is in the future or
more than a day old. About 10 lines, governed. Lesson 3.
- **P5. `guard_push.py` passes a GraphQL query** [yes]: `gh api graphql`
whose only fields are `query=` / `operationName=` and whose query does not
start with `mutation` is a read. About 5 lines plus tests, governed,
`@tester` then `@developer`. Section 2, item 1.
- **P6. The governance guard's text rule ignores a governed name that is
only a program being run** (`python3 tools/check_x.py`) [yes]: about 5
lines plus tests, governed. Section 2, item 2.
- **P7. Before enqueuing a second PR, `git merge-tree` it against the
first** [yes]: one line in the merge steps the main session follows; if
they conflict, merge the first into the second's branch before the
enqueue. Section 3.
- **P8. The -67 word cut of section 6** [yes], `@architect`.
