What

Anonymous install and update counts, announced and on by default (opt-out):

  • When: one event when an install first runs, one each time it runs a new version, nothing in between. No event is sent before the app has shown its one-time notice (a line under the header with What is sent, Turn off and Dismiss), and the first one waits ten minutes after it, so Turn off on the notice stops it. The notice is recorded only once it was painted in a visible tab, and stays up until the server confirms the switch is off.
  • What: event (install/update), a random install_id made on the PC, version, previous_version, os, arch, install_method (plugin/managed/source). Nothing about terminals, agents, files or accounts.
  • Off switch: Settings → About → Anonymous usage counts shows the next event exactly as it would be sent and turns it off. HERDR_WEB_TELEMETRY=0, DO_NOT_TRACK=1, CI and the test environments block it whatever the switch says.
  • Where it does nothing: only the real entrypoint (server/index.ts) passes a Telemetry, so createServer in tests, remote-PC bridges and the demo answer /api/telemetry with 404 and the app shows neither the notice nor the switch.
  • Receiver: telemetry/ is a Cloudflare Worker over one D1 table. It never reads the sender's address or any header but the content type, stores the day rather than the time, keeps each (install, event, version) once, and has Workers Logs off. Deploy steps and the queries to read the counts are in telemetry/README.md.

A failed send is logged once and tried again at the next start; it never loops. Turning the switch off aborts a send in flight, the state file is re-read before each decision (two servers on one state directory agree), and a state directory that cannot be written leaves the app running with telemetry silent.

Contract

  • GET /api/telemetry → TelemetryStatus; POST /api/telemetry { enabled?, notice_seen?: true } with x-herdr-update: 1 and same-origin (shared/telemetry.ts, catalogued in shared/protocol.ts).
  • site/demo/transport.ts answers 404 like a server without telemetry.
  • telemetry/ is added to tsconfig.json and to the unit-test glob in scripts/ci-tests.ts.

Before merging / releasing

  • The lead deploys the Worker right after the merge (the D1 database exists and its id is in telemetry/wrangler.toml; the account's workers.dev subdomain is devswha, so TELEMETRY_URL in server/telemetry.ts is right). Until then every send fails quietly: one log line per start, retried at the next start.

Verification

  • bun run test:unit: 1790 pass, 0 fail (before rebasing onto v0.4.1); after the rebase bun run typecheck and the telemetry, Worker and i18n tests pass.
  • bun run build passes.
  • New tests: server/telemetry.test.ts (no send before the notice, install once, update from the last reported version, switch, environment blocks, retry after a refused send, route validation), telemetry/worker.test.ts (stored fields, no address, refusals), and a telemetry API block in server/api.contract.test.ts (404 without telemetry, notice and switch through HTTP, token gate). The contract block was not run locally; CI runs it.
  • Browser check against a real server and a stand-in receiver (Chromium): the notice shows on first open and the install event arrives once; What is sent opens Settings → About; the switch turns sending off on the server; after a reload the notice is not shown again; the notice wraps cleanly at 390px in Korean.

Review pass (merge lane)

  • Merged main (v0.4.1, fix: clipboard from a pane on by default, and patch-note style release notes #598, fix(terminal): preserve Safari Hangul replacement input #524); the changelog entry sits under ## [Unreleased].
  • Codex gpt-6-astra adversarial pass: six findings verified and fixed in c74606b and 2f8a0bc, each with a test that fails without the fix (server/telemetry.test.ts, telemetry/worker.test.ts); the rest are listed in a comment below.
  • bun run check fast: 1837 pass, 0 fail. server/api.contract.test.ts: 96 pass. scripts/update-browser-qa.ts: 4 PASS.
  • Browser check (Chromium, a real server and a stand-in receiver, 4 s grace): the notice shows, nothing is sent until the grace passed and then one install event arrives; a failed Turn off keeps the notice with "Could not turn it off. Try again.", the retry closes it, the switch is off on the server and nothing is sent after the grace; the failure line fits at 390px.

One event when an install first runs and one per new version, after a one-time notice in the app. Settings -> About shows the event as sent and turns it off; HERDR_WEB_TELEMETRY=0, DO_NOT_TRACK, CI and test environments block it. The receiver in telemetry/ is a Cloudflare Worker over D1 that stores no IP address.

📝 Summary

Summary by CodeRabbit

  • New Features
    • Added anonymous counts for app installations and version updates, sent after the first-open notice and at most once per app version.
    • Reports include a random install ID, app version, operating system, architecture, and installation method. Terminal and file contents are not sent, and IP addresses are not stored.
    • Added an in-app notice and Settings controls to review or disable counts. Environment settings can also block reporting.
  • Documentation
    • Documented the data collected, reporting schedule, opt-out options, and conditions that block reporting.

Walkthrough

The change adds anonymous install and update reporting, including server-side state and a D1-backed receiver. It adds an app notice and Settings controls, documents telemetry and opt-outs, and includes telemetry tests in the test and TypeScript input configuration.

Priority: ➖ Normal

Estimated code review effort: 4 (Complex) | ~45 minutes

Change: Feature

Merge Risk: 🔵 Low · up to 713cc

Telemetry is currently gated on the notice and deduplicated on replay, but CI does not protect those behaviors against regression. The focused tests are worthwhile before relying on these privacy and count guarantees; the live Worker address also needs confirmation before release.

Security Architecture Review

Security architecture risk: 🟡 Moderate · up to 713cc

Telemetry creates new privacy and public-service exposure. Concurrent app instances can overwrite a confirmed opt-out, and the public collection endpoint accepts persistent writes without application-level abuse limits. The supported risks concern telemetry privacy, collection capacity and count integrity—not access to terminals, files or accounts.

Retained concerns

  • Medium · security · inferred: Concurrent processes sharing telemetry.json can overwrite a confirmed opt-out. After a successful send, report() refreshes state, changes reported_version and replaces the entire file. If another process persists enabled=false between that refresh and replacement, the reporting process can restore its previously read enabled=true value, permitting later reporting. Atomic replacement and repeated refreshes protect sequential cases but do not serialize this interleaving.
  • Medium · security · inferred: The new public receiver allows any unauthenticated caller to persist valid events with fresh install IDs. Payload validation and tuple uniqueness do not bound cumulative writes, so sustained submissions can consume telemetry storage/write capacity and potentially increase costs. Count forgery is explicitly accepted as a trend-data limitation, but no application-level rate or storage budget is enforced in the inspected receiver or deployment configuration. External protections remain unverified.
Security review details

Security Blast Radius

  • inferred — The receiver abuse path requires no application account and reaches the configured telemetry D1 store through validated inserts. The opt-out race affects processes sharing one telemetry state directory. Neither supported path establishes authority over application terminals, files, credentials or other databases.

Security Findings and Attack Paths

  • inferred — A remote caller can submit many schema-valid events using different UUIDs, bypassing exact-tuple deduplication and consuming collection capacity. Separately, a concurrent whole-file state replacement can undo a confirmed opt-out. These are source-supported possibilities, not observed live exploitation; count forgery is documented as an accepted limitation.

Trust Boundaries and Controls

  • observed — The application telemetry route follows existing API authentication and mutating-request origin checks, with an additional x-herdr-update requirement. Tokenless access remains governed by the pre-existing server policy. The external receiver instead grants unauthenticated, narrowly validated insert authority; it caps bodies at 2048 bytes and uses parameterized SQL.

Resilience and Maintainability Implications

  • observed — The sender uses a ten-second request timeout, suppresses telemetry when initial state cannot be written, and does not continuously retry failures. State replacement is atomic per write. Inspected tests cover sequential shared-state opt-out and same-instance cancellation, not the inter-process refresh-to-replacement race; malformed whole-file state is treated as a new installation with a fresh notice requirement.

Hardening Proposals

  • proposed — Serialize shared-state read-modify-write transitions so reporting acknowledgements cannot overwrite newer privacy choices. Define and verify privacy-preserving collection budgets or deployment-level abuse controls that bound persistent writes without adding account data to telemetry.

… state directory

- The first event waits NOTICE_GRACE_MS (10 min) after the notice was shown, so
Turn off on the notice stops it; before, it left the moment the notice drew.
- Turning the switch off (or stopping the server) aborts a send in flight.
- The state file is re-read before each decision and before saving, so a switch
turned off by another server on the same state directory holds.
- A state directory that cannot be written no longer stops the server from
starting: telemetry logs once and sends nothing.
- The Worker refuses a body over 2 KB as soon as it passes the limit instead of
reading it to the end first.
…f is confirmed

- notice_seen is posted two frames after the notice committed in a visible tab,
not from a hidden or not-yet-painted one.
- Turn off keeps the notice until the server has the switch off, and says so
when that failed so it can be pressed again.

Review notes from the merge lane (Codex gpt-6-astra adversarial pass plus a manual pass against AGENTS.md).

Fixed in this PR (each with a test that fails without the fix):

  • The install event left the moment the notice was drawn, before Turn off could be pressed, and notice_seen was posted before the notice had painted (also from a hidden tab). Now it is posted after paint in a visible tab, and the first event waits ten minutes after it.
  • Turning the switch off did not stop a send already in flight; it is aborted now, also on shutdown.
  • Two servers on one state directory: the second kept its cached "on" and overwrote the first one's opt-out. The file is re-read before each decision and before saving.
  • Turn off closed the notice even when the request failed; it stays and says so now.
  • A state directory that could not be written stopped the server from starting; telemetry now logs once and stays silent.
  • The Worker read a whole body before checking the 2 KB limit; it stops as soon as the limit is passed.

Left as they are (Low):

  • Anyone can post well-formed events with fresh random IDs and inflate the counts; telemetry/README.md already says the counts are a trend, not an audit. A Cloudflare rate-limiting rule at deploy time is the place for a cap: a write budget inside the Worker would let one sender shut real installs out.
  • install_id lives in the state directory, so a reinstall that keeps that directory keeps the ID. Deleting telemetry.json makes a new one.
  • An opt-out cannot abort a send in flight in another server process (a window of at most 10 s).
  • A body that trickles in under 2 KB and never ends is left to Cloudflare's own request limits.
  • The Worker tests use a stand-in database and never run schema.sql, so the UNIQUE (install_id, event, version) constraint is not covered by a test.
  • The paint/visibility rule for recording the notice has no browser regression in CI; it was checked by hand.

Checked and fine: the endpoint sits behind the token gate and the device roles, the POST needs same-origin and x-herdr-update: 1, SQL values are bound, the Worker reads no header but the content type and stores the day only, HERDR_WEB_TELEMETRY=0, DO_NOT_TRACK, CI and the test environments block sending, the demo answers 404, and a server without a Telemetry (tests, createServer elsewhere) sends nothing.

- The receiver accepts a prerelease version (0.5.0-rc.1): refused, its sender
would have tried again at every start.
- The Settings switch waits for the server's answer before it takes another

Exercise the real uniqueness constraint with a replayed event.

fakeDb() only records SQL. It does not execute telemetry/schema.sql, and the valid event is submitted only once. Add an in-memory SQLite fixture and submit the same event twice. Assert that events contains one row.

Without this coverage, removing or changing UNIQUE (install_id, event, version) can let retried submissions create duplicate rows and inflate counts while the current tests still pass.

Add a browser regression test for telemetry notice ordering.

The browser harness checks UpdateNotice, but it does not check TelemetryNotice. Add a test that uses a selector unique to TelemetryNotice, waits for the disclosure to be visible, and then asserts that the notice_seen request occurs. This will detect a regression that acknowledges consent before the disclosure is visible.

Independent review of the merge lane's commits c74606b, 2f8a0bc, 713ccd1 and b46f7e5 (lead session; lane rev-599 wrote them), head 713ccd1.

Verdict: merge.

What I ran, in a scratch copy of 713ccd1:

Check Result
server/telemetry.test.ts + telemetry/worker.test.ts 20 pass, 0 fail
the same with server/telemetry.ts and telemetry/worker.ts from 91af8b2 (before the lane) 6 fail: exactly the new cases (unwritable state directory, another server's opt-out holds, the first event waits after the notice, opt-out aborts a send in flight, a prerelease version is one event, an oversized body refused before it ends)

Read:

  • Nothing leaves before the notice was painted in a visible tab, and the first event waits ten minutes after it, so Turn off on the notice really sends nothing. Opt-out aborts a send in flight; the state file is re-read before each decision, so a second server cannot undo an opt-out.
  • A send that fails (no receiver yet) is logged once and retried at the next start; an unwritable state directory makes telemetry silent instead of stopping the server.
  • The Worker reads no header but the content type, binds every SQL value, keeps the day only, has Workers Logs off, and stops reading a body past 2 KB.
  • The new route sits behind the token gate and the device roles; the POST needs same-origin and x-herdr-update: 1; tests, CI, DO_NOT_TRACK, HERDR_WEB_TELEMETRY=0, the demo and remote bridges never send.
  • telemetry/wrangler.toml names the D1 database (5cbb96eb-…) that the lead created for this account; the account's workers.dev subdomain is devswha, matching TELEMETRY_URL.

The Lows in #599 (comment) are fine as follow-ups. The lead deploys the Worker right after this merge.

## What

- **New address.** The website and every install command now name
https://herdrweb.dev/. The Pages custom domain is already live (Let's
Encrypt cert, HTTPS enforced), and GitHub redirects every
`devswha.github.io/herdr-web-ui/` path there with a 301, so `curl -fsSL
https://devswha.github.io/herdr-web-ui/install.sh | sh` and the
PowerShell one keep working (checked: they end on
`https://herdrweb.dev/install.sh`). `herdrapp.dev` 301s to
`herdrweb.dev` with the path kept. Changed: READMEs, INSTALL.md, guide,
development and CONTRIBUTING docs, installer comments,
`scripts/plugin.ts`, the Settings link, the film end card, the Windows
install workflow, and the page's canonical, og and sitemap URLs. Past
CHANGELOG entries keep the old address.
- **Simplified Chinese page.** `site/zh/index.html` is the page in
Simplified Chinese at `/zh/`. The header links `中文` ⇄ `EN`, and both
pages carry hreflang alternates. `build-site.ts` now fills in the
figures, unlinks missing media and writes the FAQ structured data for
both pages, and lists both in `sitemap.xml`. The clip captions come from
`README.zh-CN.md`; the mock agent screens (Codex prompt, task titles)
stay in English, as the agents print them.
- **Front-page copy for v0.4.0.** README (en/ko/ja/zh-CN) and the page
now mention the customizable key bar (#508), typing the next message
while an agent works (#520), and patch notes per update (#535, #560);
the comparison's "Also" row mentions the four UI languages. The
ko/ja/zh-CN READMEs gain the Windows install section, which only the
English one had, and the Korean README the voice-input line.
- **Header width.** With the language link, the header now fits from
316px up on both pages: under 560px the star chip hides (the stats strip
right below shows the same count), and the nav hides under 960px instead
of 900px.

## Not in this PR

- The feature-clip and hero videos (and their alt text, which still
names the old sidebar's **Needs you** and DONE/RUN labels) will be
re-shot separately.
- Devin CLI (#438) and anonymous usage counts (#599) are unreleased, so
the front page does not mention them yet. The privacy FAQ ("Does my code
or conversation leave my machine?") should mention the counts in the
release that ships #599.
- Google Search Console verifies the old URL; `herdrweb.dev` needs its
own property.

## Checks

- `bun run check fast`: 1776 pass, 0 fail.
- `bun scripts/build-site.ts`: exit 0; `_site/zh/index.html` gets its
figures and FAQPage data, and `sitemap.xml` lists both pages.
- Both pages served from `_site/` in headless Chromium at 390 and
1440px: no 4xx, no page errors. Horizontal overflow measured every 2px
from 300 to 1200px: none on `/zh/`, none on `/` from 316px up.

Release v0.4.2 from `main` at cc9701c. Stop before merge: the maintainer
merges and runs the release.

## What's in it
- Version 0.4.2 in `package.json` and `herdr-plugin.toml`.
- CHANGELOG: `## [Unreleased]` cut into `## [0.4.2] - 2026-10-09`,
compare links updated, the two #598 entries given their PR link. Outside
contributors are credited as GitHub lists them as authors.
- `release-summaries.json`: 0.4.2 patch notes in en/ko/ja/zh (new 5,
improved 5, fixed 4).
- `REMOTE_BUNDLE_VERSION` raised to `"22"`: the remote-PC bundle ships
`server/`, `shared/` and `dist/` (`scripts/build-remote-bundle.ts`), and
all three changed since remote-v21 (#543, #438, #599, #600, #601, #605
and others). A `remote-v22` tag is needed on the merge commit before the
release.

## PRs since v0.4.1
#598, #524, #599, #603, #600, #601, #605, #438, #610, #607, #543

## Whole-release review
Codex astra (gpt-6-astra) over `v0.4.1..cc9701c`, looking for cross-PR
problems: **no release blocker**. One Medium, verified by reading the
code and left as a follow-up: in an OpenCode chat, "Show the whole
output" fetched while a tool is still running can keep the older text if
the tool later rewrites its output, because the output reference carries
no revision. It affects only what is displayed until the row remounts;
the fix needs a new protocol field, so it is out of scope for a release
PR.

## Checks
- `bun run check fast`: green locally (1928 pass, 6 skip, 0 fail;
typecheck, build, generated types).
- `server/release-notes.test.ts` and `scripts/release-notes.test.ts`: 27
pass; `bun scripts/release-notes.ts 0.4.2` renders the notes.

… bar order (#661)

## What

The front page, brought to v0.4.2. Docs only: the four READMEs and both
site pages. No app code, no CHANGELOG.

- **Devin CLI (#438)** joins the chat-view agents: the feature line and
the "Which agents" FAQ in all four READMEs and on `/` and `/zh/`. The
FAQ says when it is a chat (herdr or the running process names the
session, as `devin --resume` with an ID does) and when it stays the
terminal (a plain `devin`), as the guide does. On the site, the 01
example's `OpenCode 2` row becomes `OpenCode 2 · Devin CLI`.
- **Anonymous usage counts (#599)**: the "Does my code or conversation
leave my machine?" FAQ now says the app sends a count on install and on
each update (version, OS, install method, random ID, no IP stored) and
that Settings → About → Anonymous usage counts shows and turns it off.
Since v0.4.2 the answer was incomplete without it.
- **Key bar order (#607)**: the site's key bar example follows the new
default, Esc, Tab, Ctrl+C, Ctrl, Alt, Shift, Enter, arrows (read from
`DEFAULT_KEY_BAR_ITEMS`).

The site FAQ writes "`devin --resume` with a session ID" instead of
`<id>`: `build-site.ts` decodes only `&amp;` when it writes the FAQPage
data, so `&lt;id&gt;` would have reached it literally.

## Checks

- `bun scripts/build-site.ts`: exit 0. The FAQPage data on both pages
has 7 questions, includes the Devin and anonymous-count text, and holds
no HTML entities.
- Both pages in headless Chromium: no 4xx, no page errors; the 01
example's labels are not clipped at 390 or 1440px.
