What

Refreshes the agent guides from a full scan of the tree (init-deep, update mode).

  • AGENTS.md: lists the two new guides in Scope; mirroring also applies to a Linux or macOS PC without Node for the sidecar; the *.contract.test.ts rule now names the exceptions in scripts/ci-tests.ts; three new notes (demo imports the client, demo fixtures stay fictional, THIRD_PARTY_NOTICES.md ships in dist/).
  • server/AGENTS.md: +15 lines, none removed. Anti-patterns for usage.ts (never refresh an OAuth token), the device gate, herdr-marker.ts, API keys and static.ts cache headers; conventions for mirrored terminals, shell agents and submit receipts; six new WHERE TO LOOK rows.
  • src/AGENTS.md: +17 lines, one corrected (role="alert" is used for more than the sidebar error block).
  • scripts/AGENTS.md (new, 35 lines) and shared/AGENTS.md (new, 34 lines).

Scope kept

The files still hold only what the code and the docs do not show: no structure trees, command lists or generated headers were added.

Checks

  • Docs only; no code path changes, so no test was added and no changelog entry is included.
  • Line counts: root 81, server 76, src 68, scripts 35, shared 34.
  • The added lines were written by agents from code they read; a human read of the new invariants before merge is worth it.

Adds invariants the existing files did not state (usage tokens, device gate, mirrored terminals, receipts, fonts, settings storage) and two new guides for scripts/ and shared/. Existing lines are kept; the root file corrects the mirroring and contract-test naming notes.

📝 Summary

Summary by CodeRabbit

  • Documentation
    • Clarified that messages sent while an agent is working are delivered on its next turn only while the connection remains open and retains the pane. Reconnecting does not resume delivery. Messages saved in the browser remain with their PC and pane until sent or discarded; if saving is unavailable, keep the tab open or copy them before reloading.
    • Clarified that typed selections for approvals, plans, and menus require confirmation.
    • Updated attachment guidance: up to four files can be added per action, with images stored as pastes and other files under sanitized names. Attachments appear as removable, editable mentions in the composer.

Walkthrough

Agent guidance files document repository practices and conventions for scripts, server code, shared code, and the client. Product documentation updates composer attachments, check modes, and message delivery conditions.

Before / after behavior

  • observed — Modified behavior in AGENTS.md: The scope guidance now includes scripts/AGENTS.md and shared/AGENTS.md among committed instructions and directs readers to those files before editing their respective directories.
  • observed — Modified behavior in AGENTS.md: The prohibition on rebuilding an attached terminal from pane.read now explicitly exempts mirrored panes, which are drawn from pane.read; the attach byte stream remains the source of truth for other attached terminals.
  • observed — Modified behavior in AGENTS.md: The platform guidance now includes Linux and macOS systems without Node for the PTY sidecar among cases handled by server/mirror.ts, alongside Windows x64. Contract guidance adds that the demo imports shared/ and rollupStatus, and that its fixtures are bundled for the browser and reused by scripts/readme-media/stage.ts.
  • observed — Modified behavior in AGENTS.md: The typechecking note now specifies that scripts/build-xterm.ts is checked through vite.config.ts, and that vite.config.ts reads and ships THIRD_PARTY_NOTICES.md. Test guidance adds the .test.tsx discovery limitation and says live-herdr tests are named *.contract.test.ts, except paths listed in scripts/ci-tests.ts.

## Change

`scripts/ssh-integration.ts` (the Remote PC bundles workflow's `ssh`
job) failed on #575's docs-only head (run 37683049615):

```
setup failed Connection failed
AssertionError: ssh: connect to host 127.0.0.1 port 41579: Connection refused
  at scripts/ssh-integration.ts:110
```

`startSshd()` spawned sshd and then slept a fixed 300 ms before the
first setup used it. On a loaded runner sshd was not listening yet.

It now waits until a TCP connect to `127.0.0.1:<port>` succeeds, polling
every 100 ms with a 15 s deadline. The deadline fails with the content
of `sshd.log`, and an sshd that exits still fails at once with its log,
as before. The restart after the host-key change uses the same function.
`stopSshd()` already waits for the old daemon to exit, so only the new
one can answer the poll.

## Validation

On this PC (`bun run check run bun scripts/ssh-integration.ts`, key
mode), with scratch copies (not committed) whose sshd starts 1 s late
(`sh -c 'sleep 1; exec /usr/sbin/sshd …'`), standing in for a slow start
on a loaded runner:

- Before (main): 2 of 2 failed at the first setup with the CI error,
`AssertionError: ssh: connect to host 127.0.0.1 port N: Connection
refused`.
- After: 2 of 2 passed, the restart after the host-key change included.
3 of 3 normal runs passed.
- CI on this PR: Fast checks, Integration and browser and ssh (password
mode) passed.

No CHANGELOG entry: CI only.

Independent review (merge-own lane). These files bind every future agent, so I checked every added or changed line of this PR against the code on main (a576111): 84 statement lines in five files. A second agent did the first pass, and I verified each finding I acted on myself. I also scanned the existing guides for statements the code contradicts. Corrections are in 7683215, after a merge with main.

Classification: documentation that every agent and PR review follow. It merges because a wrong rule here misleads every later change, and the corrections below make it match the code.

Corrected in this PR's new or changed lines

File Was Now Evidence
server/AGENTS.md this PC "always gets in" gets in without pairing; once a token is set, every client needs it server/access.ts decideAccess: tokenConfigured refuses before the local and Tailscale routes
server/AGENTS.md only a refused connection proves herdr is gone also, on Windows, a marker whose pid is gone, is not herdr, or started at another time server/herdr-marker.ts staleMarker
server/AGENTS.md no log line carries a key; provider text passed on without the key voice scrubs the key; usage logs an exception's message as it is server/voice.ts scrub (lines 115, 311, 328, 337); server/usage.ts:972 console.warn(... error.message)
server/AGENTS.md index.html shell always revalidates the shell for / and unknown paths revalidates; a direct /index.html gets one day server/static.ts: REVALIDATED_PATHS is only sw.js and the manifest, an existing file gets SHORT_CACHE, the fallback gets no-cache
server/AGENTS.md transcript-records.ts and skill-activity.ts answer null for a store they parse what the store lookups find both files are record/skill parsers, not path resolvers
src/AGENTS.md a timed-out submit "is never sent later" the client never sends it again src/lib/ws.ts gives up client-side; a server that already accepted it is not told
shared/AGENTS.md protocol.ts is the only index of the HTTP surface voice routes are catalogued in voice.ts shared/voice.ts:9-54 documents /api/voice*; protocol.ts has none
shared/AGENTS.md a herdr upgrade surfaces as a failing --check --check compares with the saved scripts/herdr-schema.json; only --refresh reads the installed herdr scripts/generate-protocol-types.ts:226-242
shared/AGENTS.md background_tasks absent means unknown absent when none run; pane-status sends 0 to clear shared/protocol.ts:30 ("absent when none"); server/index.ts:687, :1117
shared/AGENTS.md tab notifications and push fire on exactly the same events same rule; permission, preferences and subscriptions still differ src/lib/notifications.ts permission gate; server/push.ts per-subscription delivery
shared/AGENTS.md older bridges "are never Windows"; everything here is edited by both sides; every rule is written on its frame removed or narrowed to what the code shows shared/machines.ts has optional fields only; the generated file is regenerated
scripts/AGENTS.md nothing here is typechecked only build-xterm.ts, through vite.config.ts tsconfig.json includes vite.config.ts, which imports scripts/build-xterm.ts
scripts/AGENTS.md every mode builds into dist/ fast and the browser lane do; check run runs only its command scripts/check.ts
scripts/AGENTS.md demo-build.ts "builds whatever that variable says" run with a directory, it builds into that directory whatever HERDR_DEMO_BUILD says scripts/demo-build.ts import.meta.main branch builds process.argv[2]
scripts/AGENTS.md ui-regression behind a single try/catch one outer try/finally scripts/ui-regression.ts:59, :1558
scripts/AGENTS.md a long file "cannot" start last; timeline "hand-measured"; an unwired script "never runs again" worded as what the code guarantees (sorted by size, fixed timestamps, never runs in CI) scripts/ci-tests.ts; film/timeline.ts

Corrected in existing guides

File Was Now Evidence
docs/guide.md:363 queued messages: "status changes and reconnects never send them automatically" on a current bridge a message sent while the agent works goes to its next turn on its own while its connection stays open; reload or reconnect never resumes it docs/guide.md:174-181 and the root AGENTS.md invariant (since #520); server/pending-input.ts
docs/guide.md:364 every typed prompt answer waits for Confirm only an option pick of an approval, plan or menu src/lib/promptAnswer.ts needsConfirmation
AGENTS.md (Testing) the second server gets attach_conflict gets attach_held and waits attach_conflict does not exist in the code; server/index.ts:516, :963, :1935 send attach_held
AGENTS.md (invariants), .github/REVIEW.md never rebuild the terminal from pane.read / viewport snapshots never for an attached terminal; only a mirrored pane is drawn that way server/mirror.ts, the Windows invariant in the same file
AGENTS.md (conventions) scripts/ is not typechecked except build-xterm.ts as above
server/AGENTS.md (resize, spawn, input) geometry and input rules written for a pty only a mirrored pane keeps the pane's grid (fixed: true), spawns at the pane's rect, and input goes to pane.send_text server/index.ts spawnAttachment (forObserver || mirrored), attach handler sends pane-geometry with fixed: true
docs/development.md every mode builds into dist/ fast and the browser lane scripts/check.ts
DESIGN.md (attachments) png/jpeg/gif/webp only any file; an image as a paste, others under their sanitised name src/lib/api.ts uploadPaneImage ("Any file")

Checked and kept (a finding I did not accept): the mirror's late-joiner replay (server/mirror.ts:222 sends the last whole screen to a joining client), HERDR_TEST_LIVE=1 as the only way back to the user's herdr (without a herdr binary there is none to reach), and the stated reasons that cite code comments (OAuth rotation, OpenUsage, the KaTeX size).

What I ran: bun run check fast on 7683215 : 1715 pass, 0 fail, and Fast checks and Integration and browser are green on f94d61d, which includes main after #583. #582 changed how Codex's stored Windows paths are read; server/AGENTS.md's "canonical store paths only" still holds, since the \\?\ prefix is stripped before the same realpath and in-store checks. CodeRabbit's one thread, on the new guide.md:363 wording, was valid: unsaved browser-held messages do not survive a reload (PendingMessages.tsx says so). I narrowed the sentence in 786eb85, replied, and resolved the thread. A second thread asked for the pane lease as a condition of automatic delivery, which the root AGENTS.md invariant states. I added it in fdf41d6 and resolved that thread too. After #580 merged, I also corrected the browser-lane line in scripts/AGENTS.md to match its new ci-browser.sh (install-deps through ci-bounded-retry.sh) in 76a44d8.

A third thread was valid as well: a connection-bound copy comes back only to copy or discard (PendingMessages.tsx offers Send now only when the copy is not uncertain). I fixed that in 1b1fd19 and resolved it.
