feat(sdk, utils): run, upgrade and fall back from a shared local server - #1023
Proposal item 2.1 (b): running, upgrading and retiring the shared local server that #1019 (2.1 a) attaches stdio
sessions to. #1019 left a server running until SIGTERM, a session whose server stopped answering dev_server_unreachable until its client restarted it, and any version of a server serving every later session. This
PR closes those:
A version handshake. A server's answer to the identity challenge carries its version (the config's info.version) and the HMAC now covers it: HMAC-SHA256(proofKey, ["frontmcp shared server identity v1", endpoint, nonce, version]). A session trusts the version only once that proof verifies, so a squatter can neither answer the
challenge nor claim a version. Versions are compared as semver; equal strings are the same version; two versions
that aren't both semver can't be ordered.
A session never attaches to an older server. With replaceOlder (the default) it replaces it; with replaceOlder: false, or when the versions can't be ordered, it runs the server in its own process and leaves the
other one running (an unordered pair would otherwise replace each other forever). A session of an older version
attaches to a newer server.
A server is bound to its info.name, not only its key. Keys are strings each project picks, so two projects can
pick the same one. The server writes its info.name in its record, and a session attaches to, or drains, only a
server of its own name. One that finds its key taken by a running server of another name leaves it and its sessions
alone, and runs the server in its own process, saying its key is taken by a server of another info.name; give each server a key of its own. A stale record of another
name (its server gone) is replaced as before. Without it, a project of a newer version that picked the same key
drained the other project's server and moved that project's live sessions onto its own code.
Upgrade under live sessions. The replacing session takes the key's start lock and asks the older server to drain: POST /.well-known/frontmcp-shared-server/drain with the token and its version, a new hookable flow shared:drain
(IP filter, global rate limit, the token compared in constant time, then the version check). The server agrees
(202) only for a strictly newer version (409 otherwise, 401 without the token, 400 without a version). It
then answers every new request 503 with x-frontmcp-shared-server: exiting (its identity challenge included),
removes its record, lets the requests in flight finish (up to 5 s, then the HTTP server does not shut down its scopes on SIGTERM, so a stopped pod's sessions answer 503 until its heartbeat expires #712 shutdown bounds what is left), and
exits. The replacing session waits until the older server let go of its endpoint (it no longer answers as verified
or exiting), starts its own server and attaches. The sessions of the older server send their next request to the new
one: the session replays the client's own initialize (its original capabilities) and notifications/initialized, then sends the client the list_changed notifications the new server's capabilities
advertise (the reload path frontmcp dev --stdio already had), and the request goes through.
Requests across the swap. A request no server took (refused as exiting, the endpoint gone with ECONNREFUSED
or ENOENT, an endpoint that no longer proves its identity, a 401 from the next server on the socket) goes back to
the front of the buffer and is sent to the next server, at most 3 times. A request that may have reached the old
server before it went away (a reset connection, or one written to the socket of a server that died before reading
it) is answered dev_server_unreachable, never sent twice. Answers the old server still streams for requests in
flight are relayed. A server that goes away while the session replays the initialize on it is replaced by the
next one, at most 3 times; before, the session stopped there for good, answering every request dev_reload_deadline until its client restarted it.
The embedded fallback. When a session hasn't attached within attachBudgetMs (a wedged or unreachable server),
when the server it started exits, when it may not replace an older one, or when its key is taken by a server of
another info.name, it runs the server in its own process:
the same config and the same flows (http:request, session:verify, the MCP handlers, every hook), with the same
static-token auth for a fresh token and the same refusal of apps with auth of their own, served through the
SDK's web fetch handler, with no listener. It says so once on stderr
([frontmcp shared] warn running the shared server "<key>" in this process: <reason>) and stays that way.
Exit. The server exits once it had no request carrying the token (or identity challenge) for idleTimeoutMs
(10 minutes by default), once its checkout folder is removed (the process kit's watchPath; the entry file's
folder by default), or when drained. Each way goes through the same steps as SIGTERM: refuse new requests as exiting,
remove the record (only when it still names this pid), let the requests in flight finish, shut down, which closes the
socket, and log The shared server "<key>" exits: <reason>. A session that is just attaching meets exiting or a
closed endpoint and sends its request to the next server, starting one when none runs, so it never fails for the
race: on the socket it starts the next server only once the exiting one, which removed its record first, no longer
answers exiting there (before, the next server found the socket still held while the exiting one finished its
requests, failed with SocketInUseError, and the session ran the server in its own process). The identity challenge
counts as activity, so the server doesn't go idle between a session finding it and using it. The start lock file stays: it is the key's coordination point, a launcher may be opening it, and no lease is
left held in it.
Options in the Zod schema, each with its own message, rejected with InvalidSharedServerOptionsError before
anything starts; info.version must be 1 to 256 printable ASCII characters, since it is stated to every session
and written to logs. A checkout must be a folder that exists when the session starts
(checkout: <path> is not a folder): a server would otherwise take it as removed and exit a second after it
started, and every session would start another.
@frontmcp/utilswatchPath reports a path as gone only when it is missing (ENOENT, ENOTDIR). It used existsSync, which is false on any error, so a checkout the server couldn't check for a moment (no access to a
folder above it, a network file system timing out) made it exit.
@frontmcp/utils stdio bridge: the state machine gets onUpstreamLost() (buffer new frames, leave the requests
in flight to settle) and requeue(). Two fixes it needed, which frontmcp dev --stdio gets too: frames a drain had
taken from the buffer but not sent when the bridge left Ready were dropped (their clients never got an answer);
they now go back to the buffer, are sent when the bridge is ready again before the stale drain noticed, or are
answered when stopping. A forward that failed after the child exited was answered twice; it is now answered only
while still in flight.
The Unix-socket fetch opens a connection per request, so a server that exits refuses a request or isn't there, and
never drops one on a pooled connection it closes. The exit waits 250 ms after it starts refusing before it closes,
so a request a session sends right after a verified challenge over loopback HTTP is refused rather than cut off.
The version claim is inside the proof. A squatter on the recorded endpoint can't answer a challenge, so it can't
pass for a newer server and make a session drain anything, nor for an older one: it is refused before any version is
read, and gets no token.
The drain endpoint needs the token: other users on loopback HTTP can't make a server exit, and a session sends
the drain over loopback HTTP only after a fresh challenge verified, like every request. It drains only for a strictly
newer semver, so an older session never downgrades a newer server. Semver is a total order, so two sessions never
replace each other in turn; a pair that can't be ordered runs embedded instead. A same-user process that holds the
token can make the server exit by claiming a higher version (999.0.0), as it can stop the pid, read the record or
run a server of its own; the shared server trusts it as before, and nothing here is a boundary against the user's
own code.
Key collisions (another project, not an attacker): a session reads the server's info.name from the record,
which is as trustworthy as the secret beside it (owner-only, and the server proves it holds that secret), and never
attaches to, drains, or moves its sessions to a server of another name. Two checkouts or worktrees of one project
(one info.name) still share a server, the newer version replacing the older; the catalog says to give each
checkout a key of its own to keep them apart. The identity is not bound to the entry path or a code hash: an upgrade
through npx or a global install moves the entry to another folder, and would stop being an upgrade.
exiting needs no proof: whatever answers it is sent nothing more, the token included, and no version is read
from it, so a squatter can't make versions look older or unorderable either: only an answer whose proof verifies
states a version. A squatter that takes the port of a server that was drained and answers exiting can delay the
replacing session until its budget, which then runs the server in its own process (denial of service by another
local user on loopback HTTP, out of scope as before; they can as well take the port the next server probed). Over
loopback HTTP a session waits on an unproven exiting only for a server it drained; on the socket it also waits
while the socket answers exiting before it starts the next server, and only the user's own processes can bind
there.
Requests resent across a swap are only those no server took, at most 3 times; a request that may have reached a
server is answered once, never replayed. "Never took" means no connection was made (ECONNREFUSED, ENOENT), the
request was never sent (the challenge before it failed), or the server refused it before any handler ran (401 from session:verify, 503 + exiting from a hook before the router); a request written to a connection that then
dropped, even one the server never read, counts as maybe delivered. The replayed initialize is sent again to the
next server whatever happened to it, since it runs no tool and its answer isn't relayed. On the socket, an old session's next request carries the old server's token
to the new server, which refuses it (401): the token was dead and only the user's own processes can bind there.
The embedded server has no listener: nothing outside the session's process reaches it, and its fresh token never
leaves the process. It refuses apps with auth of their own like the shared server, so a config doesn't behave
differently when the fallback runs.
Idle time: an MCP request counts only once it passed authorization, so other users can't keep a server running
with requests; identity challenges count (they need no token), so on loopback HTTP another user can keep a server
from going idle, never use it.
The record and socket at exit: the record is removed only when it names this pid (a live process's pid is never
another live server's, so the secret needn't be compared too), and an exiting server removes it before it stops
taking requests, long before a next server can have written its own. On the socket the next server starts only once
the exiting one let go of it (after a drain, and now after an idle, checkout or signal exit too), so neither the
record nor the socket of the next server is removed by the one before. A server whose checkout is removed exits even
with requests in flight, after the same drain. Only a checkout that is missing counts as removed, not one that can't
be checked (no access, a network file system timing out). The default checkout is the folder of the file the client
runs (process.argv[1], the bin link's folder for a package bin): removing an npx cache stops its server, whose
code is gone; a global bin folder never goes.
Duties across a fallback or a swap: an embedded server, an exiting one and the next one may run at once; their
duties contend for one lease in the machine's duty store (keyed by info.name and the duty name, under the same FRONTMCP_HOME, since a server inherits its session's environment), so each duty runs in one of them.
No secret in logs: exit reasons, reconnect warnings and the fallback line carry none, nor another server's info.name (a key collision is reported without names); the key is validated, versions are printable ASCII, the
reconnect reason is JSON-encoded, and the checkout path is the developer's own; the specs check the logs at
verbose level with drain requests (with and without the token) and the e2e checks both servers' secrets and tokens
are absent from the log files and the sessions' stderr after a swap.
Different from the plan, and why:
The version is info.version, not the SDK's: upgrading a server means shipping a new version of it, and the SDK
has no runtime notion of its own version (it isn't read from package.json at runtime, which bundles don't keep).
The fallback also covers a server that exits on start and an unorderable or refused older version, not only the
budget: each leaves the session with no shared server to use, and running in its own process keeps the client
working. A configuration error (invalid options, an unsafe folder) still fails, since running anyway would hide it.
Idle means no request, not "no session attached": a session that is SIGKILLed never ends its MCP session, so a
count of sessions would keep the server running forever. A quiet session past idleTimeoutMs finds the server gone
and its next request starts one, with the initialize replayed.
The checkout option is checkout (the brief's watchRoot), defaulting to the entry file's folder, which is
what a removed checkout or worktree takes with it.
A server is told apart by its info.name too, beyond the brief: the key alone let one project take over
another's server and its live sessions.
Left open: a client on MCP 2026-07-28 isn't served yet (as in #1019); the server runs with the environment of the
session that started it; server-side state of a session (subscriptions, session memory) isn't carried to the next
server, nor is work a server runs in the background after a call returned counted as activity; a session that runs the
server in its own process stays that way until its client restarts it; a code change that doesn't bump info.version
is not an upgrade; the replayed initialize isn't checked to negotiate the protocol version the client agreed on
with the first server (as on the frontmcp dev --stdio reload path).
User-facing change
What changed:
runShared(configOrClass, { key, transport?, attachBudgetMs?, replaceOlder?, idleTimeoutMs?, checkout? }): attachBudgetMs (default 15000, 1 to 600000), replaceOlder (default true), idleTimeoutMs (default 600000, 1 to 604800000, or false), checkout (default the entry file's folder, relative to the working folder,
or false). New messages from InvalidSharedServerOptionsError: runShared() options are invalid: attachBudgetMs: attachBudgetMs must be a whole number of milliseconds from 1 to 600000, … replaceOlder: replaceOlder must be true or false, … idleTimeoutMs: idleTimeoutMs must be a whole number of milliseconds from 1 to 604800000, or false, … checkout: checkout must be the path of a folder, or false, … checkout: <path> is not a folder (the checkout must exist when the session starts), … info.version: a shared server states its version, which must be 1 to 256 printable ASCII characters.
The record server.json gains name (the server's info.name); a session attaches to or replaces only a server
of its own info.name.
The identity endpoint answers { proof, version }, and 503 with x-frontmcp-shared-server: exiting while the
server exits. New endpoint POST /.well-known/frontmcp-shared-server/drain ({ version } with Authorization: Bearer; 202, 400, 401, 409 { error, version }). Every MCP request to an exiting server
is answered 503 with that header.
New type SharedDrainFlow (the shared:drain flow) from @frontmcp/sdk.
New stderr lines from a session: [frontmcp shared] warn running the shared server "<key>" in this process: <reason>
(reasons the shared server runs version <v>, older than this session's <v>, and replaceOlder is off, the shared server runs version <v>, which can't be ordered against this session's <v>, its key is taken by a server of another info.name; give each server a key of its own, or a SharedServerStartError message) and [frontmcp shared] warn reaching the next shared server {"reason":"…"}. New
server log line The shared server "<key>" exits: <reason> (it had no request for <n> ms, its checkout <path> was removed, a session of version <v> replaces it).
SharedServerStartError's no server proved its identity within <n> ms now names attachBudgetMs (was a fixed
60000).
@frontmcp/utils: BridgeStateMachine.onUpstreamLost(reason) and requeue(frame); watchPath() reports a path
as gone only when it is missing (ENOENT, ENOTDIR), not when checking it fails another way (before: any
failure, as existsSync reports).
Before → after:
A session whose shared server stopped: answered dev_server_unreachable until its client restarted it → reaches
the next server, replays initialize, sends list_changed, and answers the request.
A session that couldn't attach (the server it started exited, or none came up in 60 s): failed, answering its
requests dev_reload_deadline → runs the server in its own process; it fails only when that fails too.
A newer version of a server: attached to the running older server → replaces it under the live sessions.
A session whose key another server (another info.name) runs under: attached to that server → runs the server in
its own process and leaves the other one alone.
The shared server: ran until SIGTERM → also exits when idle for 10 minutes or when its checkout is removed.
frontmcp dev --stdio: frames buffered while a reload interrupted a drain are sent to the restarted child instead
of never being answered.
Skills catalog entries updated:frontmcp-deployment/references/shared-local-server.md (description, options
table and validation messages, the default checkout of a package bin, how it works: versions and info.name,
upgrade, fallback, exit; the record's fields; security bullets for the version claim, the drain, same-user

Tests
Unit, @frontmcp/sdk (libs/sdk/src/shared/__tests__/, 13 suites with stdio-console.spec.ts, 166 pass; the
shared module at 95% statements, 92% branches and 97% lines):
shared-handshake.spec.ts: the identify answer carries the version it proved ({ outcome: 'verified', version });
a squatter whose proof claims another version is refused, like garbage, replayed, stale and other-endpoint proofs;
an answer whose version isn't a string, is longer than 256 characters or holds a line break is refused; 503
with x-frontmcp-shared-server: exiting is exiting, a plain 503refused.
ensure-shared-server.spec.ts: attaches to a server of the same or a newer version; never attaches to an older
one and runs embedded with replaceOlder: false without opening the lock or sending anything but challenges;
runs embedded beside a version it can't order; drains an older server with its token and version, waits for it to
go, then starts and attaches to its own; doesn't start its own while the drained server still answers (verified
or exiting); leaves the drain to the session holding the start lock and attaches to the server it starts; keeps
asking until its budget runs out when the older server refuses (409); fails within its budget when the
recorded server is wedged (accepts connections, never answers); never attaches to, nor drains, a server of another info.name that took its key, at the same or an older version, and runs embedded without opening the lock (red
without the check: it attached to, or drained, the other server); starts its own server when the server of another
name that the record names is gone; doesn't start its server on the socket while a server that is exiting still
holds it (red before: it started one, which failed on the held socket); plus feat(sdk, utils, auth): a shared local server that several stdio sessions attach to, after it proves its identity #1019's cases on the new budget
option.
shared-exit.spec.ts (real servers): the drain endpoint answers 401 without or with a wrong token, 409 for
the same, an older and an unorderable version (and keeps serving), 400 without a version (missing, not a
string, empty, too long, a line break); a newer session's drain makes it refuse new MCP requests and identity
challenges with 503 + exiting while the call in flight finishes, remove its record, and exit with 0; over
both transports it exits when idle and when its checkout is removed, taking its record and socket; it isn't idle
while a call is in flight nor right after identity challenges, and requests without the token don't keep it
running; close() (the signal path) refuses, removes its files and shuts down without exiting itself.
shared-reconnect.spec.ts (real servers, both transports): a session whose server goes away reaches the next
one, replays the client's initialize with its original capabilities (checked on the wire over HTTP, under a
bridge id, the client's own initialize answered once), sends notifications/tools/list_changed before the
answer, and answers from the new server; the upgrade swap: a session of 2.0.0 drains the 1.0.0 server (which
exits 0), starts its own, and the 1.0.0 session's next call is answered by it, after a list_changed; a
session of an older version attaches to a newer server and never makes it exit; a session that may not replace
an older server runs embedded, announced once, and leaves the older one running with its record; past a 300 ms
budget it runs embedded, announced once, and nothing listens (net.Server#listen never called); the embedded
server runs the config's http:request hooks; a session whose next server exits as it replays initialize on it
reaches the server after it (red before: it answered every request dev_reload_deadline from then on).
shared-attach.spec.ts: the fetch wrapper reports ECONNREFUSED (direct or as cause), ENOENT, SharedServerIdentityError, 401 and 503 + exiting as never reached, a reset as maybe reached, passes an
abort on, and returns any other answer (a plain 503 too); over a real socket, a request written to a server that
accepted the connection and died before reading it is maybe reached, and one to a socket that is gone never
reached; against a server that keeps refusing its token, a request is sent 4 times and then answered dev_server_unreachable instead of looping.
shared-session.spec.ts: a session whose started server exits runs embedded and answers its client, announced
once; it fails, answering its held requests dev_reload_deadline, only when that fails too; the identity proof
verifies for the server's endpoint and version; no secret or token in any output at verbose level, drain requests
with and without the token included. shared-server.options.spec.ts: every default and every new validation
message. run-shared.spec.ts: the resolved options and embed passed to the session; info.version empty,
longer than 256 characters or not printable ASCII refused before anything starts; a checkout that is missing or
a file refused before anything starts (red before: accepted); the session gets the config's info.name; a server
whose scope can't take the shared flows is shut down. The real-server specs get a 20 s timeout, as on the parent branch.
Unit, @frontmcp/utils (77 suites, 2109 pass): process-watch.spec.ts: watchPath() doesn't take a path
under a folder it may not search as removed (red before: it did), and takes a path whose folder was replaced by a
file as removed. state-machine.spec.ts: onUpstreamLost() buffers new
requests and leaves those in flight to settle; requeue() puts a frame in front of the buffer, or sends it at once
when ready; frames a drain had not sent are kept when it leaves Ready, sent when it is ready again before the
stale drain noticed, and answered when it stops (red before: dropped, or left in the buffer); a forward that fails after the upstream was lost is answered (red before: never answered), and one that
fails after a child exit answered once (red before: twice).
Unit, @frontmcp/auth (100 suites, 2822 pass): a proof verifies only for its version too, and can't be shifted
between endpoint, nonce and version.
E2E, apps/e2e/demo-e2e-shared-server (2 suites, 13 pass, about 120 s; a harness kills every session and every
server pid any session started, SIGSTOPped ones included, and every wait polls with a deadline):
new shared-server-run.e2e.spec.ts: the upgrade swap with a live session over the socket and over loopback HTTP
(the 1.0.0 server exits, the 1.0.0 session's next call is answered by the 2.0.0 server after a list_changed, and neither server's secret nor token is in the log files or the sessions' stderr); a skew refusal
(replaceOlder: false: the session answers from its own pid, the older server keeps serving its session and
record, the fallback line printed once); the fallback when the server is wedged (SIGSTOP; a session with a 3 s
budget answers from its own pid, announced once); a key taken by a server of another info.name (a 2.0.0
session of another name answers from its own pid with the fallback line once, and the first server keeps serving
its session and record); exit when the checkout is removed over both transports (the record and socket gone, the
reason in the log); exit when idle after the last session left.
feat(sdk, utils, auth): a shared local server that several stdio sessions attach to, after it proves its identity #1019's spec moved onto the harness, with two changes the feature makes: a session attached to a server that
was SIGKILLed while a squatter took its port now reaches a server of its own (was: dev_server_unreachable), the
squatter still seeing only identity challenges; and the session of a config with an app with auth of its own
now reports that reason from running it in its own process (was: it exited with code 1).
E2E, other apps:demo-e2e-stdio-transport (30 pass; its stdio helper now keeps stderr lines), demo-e2e-dts-consumer (28 pass; shared-server-must-compile.ts gains the new options, SharedDrainFlow, and @ts-expect-error cases for each option's type), demo-e2e-bundle-size (12 pass; no budget changed: the browser
bundles measure 1,331,090 and 1,338,268 bytes, as on feat(sdk, utils, auth): a shared local server that several stdio sessions attach to, after it proves its identity #1019), demo-e2e-cli-execcli-dev-stdio.e2e.spec.ts against the compiled CLI (8 pass).
Regression: the full @frontmcp/sdk (640 suites, 8881 pass), @frontmcp/auth (100 suites, 2822), frontmcp CLI (126 suites, 2097) and skills (249) suites.
Checks: eslint over the changed sdk and utils sources and specs (no warning); tsc --noEmit over the
changed sources, specs and test helpers against the base tsconfig, and over the e2e app (tsconfig.e2e.json, tsconfig.app.json); prettier; scripts/fix-unused-imports.mjs.
Red first: the auth, utils, options, handshake and ensure specs were written before their code and failed; the
exit, reconnect and attach specs were written against code that already existed and found three bugs in it (the
replacing session starting its server while the older one, exiting, still held the socket; a failed forward never
answered after the upstream was lost; an initialize that never reached a server replayed to the next one).
Security review (self): see the threat model above; it found the log-injection risk of an unchecked version
string, now limited to printable ASCII.
Security review (second reviewer): each attack tried as a test against this branch; fixed, each with a test that
failed first:
Key collision: the server's identity was its key and version only, so a project that picked another's key with a
newer version drained that project's server and took over its live sessions; one with an older or equal version
attached to it. Now bound to info.name too (see above; unit and e2e).
A session whose next server exits while it replays initialize (another upgrade, idle or checkout exit right
then) stopped for good, dev_reload_deadline on every request; it now reaches the server after it.
After an idle, checkout or signal exit with requests in flight, a session started the next server while the
exiting one still held the socket (it removes its record first): the new server failed with SocketInUseError
and the session fell back to its own process. It now waits until the socket no longer answers exiting.
A checkout that doesn't exist made every server exit a second after it started, each session then starting
another: refused before anything starts.
watchPath took any failed check for removal: a folder above the checkout that can't be searched, or a network
file system that times out, made the server exit. Only ENOENT and ENOTDIR count now.
Checked and not changed: a squatter can't make a session see an older, newer or unorderable version, or replay an
old proof (versions come only from verified, nonce-bound answers); an unproven exiting sends nothing and, over
loopback HTTP, only delays a session that drained a server (out-of-scope DoS, as is taking the probed port);
a fake 999.0.0 from a same-user process (it holds the token anyway); semver ordering has no cycle; resends follow
only "no connection", "never sent" or "refused before any handler", and a dropped written request is maybe
delivered (tested over a real socket); a resent initialize is safe to repeat; the record is removed by pid,
which is unique among live servers, and the next server writes its own only after the old one removed it; the
embedded server opens no listener and its duties share the shared server's lease; no secret, token or other
server's name in logs, with the key validated, versions printable ASCII and the reconnect reason JSON-encoded.
A session never attaches to a shared server older than its info.version:
the server's identity proof now covers its version, and a newer session
drains the older server through the new shared:drain flow (token and a
strictly newer version required), starts its own and attaches. Sessions
of the drained server reach the next one, replay the client's initialize
and send list_changed; requests no server took are sent again.
Past attachBudgetMs, when the started server exits, or when it may not
replace an older server (replaceOlder: false), a session runs the server
in its own process with the same flows, announced once on stderr.
The server exits when idle (idleTimeoutMs) or once its checkout folder
is removed, refusing new requests as exiting, removing its record and
socket, and letting the requests in flight finish.
The stdio bridge state machine gains onUpstreamLost() and requeue(),
keeps the frames a drain had not sent when it leaves Ready, and answers
a failed forward only while it is still in flight.
… is written to logs
A session's drain request names its version, which the server logs as the reason it exits, and the version a server proves appears in a session's fallback line: a line break in it would forge a log line. Versions, info.version included, are now 1 to 256 printable ASCII characters.
… fails
The primary scope lookup and the shared flows' registration ran outside the try that shuts the instance down, so a failure there left the instance running. They now run inside it, as on the parent branch.
…e is ready again
A drain that noticed it was stale only after the bridge became Ready again put its unsent frames back in the buffer, which nothing drained until the next reload: those requests went unanswered. A shared session meets this when its server is replaced during a long call. They are now sent through the normal path.
…tarted server's shutdown
The specs that start real servers with their SQLite start lock get a 20 s timeout, as the parent branch gave its own after CI timed out at 5 s. A new case checks the server is shut down when its scope can't take the shared flows.
…exit races a second review found
- A session attaches to, or drains, only a server whose record names its own info.name: a project that
picked another project's key no longer drains that server and takes over its live sessions; it runs the
server in its own process and says its key is taken.
- A server that goes away while a session replays initialize on it is replaced by the next one, instead of
leaving the session answering dev_reload_deadline for good.
- On the socket, a session starts the next server only once an exiting one no longer answers there, so an
idle, checkout or signal exit with requests in flight doesn't make the next server fail on a held socket.
- runShared() refuses a checkout that is not an existing folder before anything starts.
- watchPath() reports a path as gone only when it is missing, not when a check fails another way.

Walkthrough
The SDK adds version-bound shared-server identity, version-aware replacement, embedded fallback, reconnection, and lifecycle-based exit. Tests and deployment documentation cover these changes. The utility library also updates stdio bridge recovery and path-watcher missing-path handling.
Identity proofs bind the endpoint, nonce, and version. Shared-server records include the server name. Options add an attach budget, older-server replacement, idle timeout, and checkout settings with validation and defaults.
Server drain and lifecycle libs/sdk/src/shared/flows/*, libs/sdk/src/shared/shared-server.identity.ts, libs/sdk/src/shared/shared-server.lifecycle.ts, libs/sdk/src/shared/shared-serve.ts, libs/sdk/src/shared/__tests__/shared-exit.spec.ts, libs/sdk/src/shared/__tests__/shared-session.spec.ts, apps/e2e/demo-e2e-shared-server/*, libs/utils/src/fs/fs.ts, libs/utils/src/process/*, libs/skills/catalog/frontmcp-deployment/*
The server adds an authenticated drain flow and tracks authorized requests. Shutdown removes the server record and allows in-flight requests to finish. Idle timeout and checkout removal can trigger exit.
Sessions verify server name and version before attachment. An eligible older server can be drained and replaced. Sessions can use an embedded server when attachment fails, and can reconnect, replay initialization, and retry eligible requests.

Merge Risk: Low · up to 7b3ac
The shared-server bridge recovery improves reconnect behavior. Rare concurrent edge cases remain: a duplicate error response during shutdown under output backpressure, a requeued request or cancellation arriving out of order after a reconnect, and a delayed release of buffered requests while an old response stays open. They are bounded and worth fixing soon, but they do not block merging.

… after a requeue
When the upstream was lost while a drain forwarded its first frame and that
frame was requeued, the drain put the frames it had not sent yet in front of
it, so after the reconnect the bridge sent 2, 3 and then 1: a
notifications/cancelled could reach the server before the request it
cancels. The unsent frames now go after the frames a requeue put back.

Remove inflight entries before awaiting error responses.
If respond() is blocked by output backpressure, failInflightAsResponses() has already written the error but has not cleared inflight. A concurrent forward failure then passes this deletion check and writes a second response for the same ID. The shared-session framer can leave respond() pending under backpressure. Remove each inflight entry before awaiting its error response, so only one path owns it.

… outlive the server (#1024)
* feat(sdk): job runners: inline, a worker thread, or a detached process that outlives the server
jobs.runner and @job({ runner }) pick where a job's attempts run. 'worker' hands execute() to the
offload pool while the jobs:execute-job flow stays on the main thread. 'detached' starts a
spawnOwned process that runs the server's entry again, boots its config with no transport, takes
the run over (pid and heartbeat in the store), writes its progress every 500 ms at most and
reads cancels every 500 ms. A server reconciles the store on boot: a run whose runner is gone
ends interrupted with its cleanup (once across processes), a detached run never taken over
fails with JOB_RUNNER_BOOT_FAILED, and live detached runs are watched until they end. Detached
jobs are refused at boot on edge, browser and serverless runtimes and with execute permissions,
and per run on in-process servers and memory stores.
* fix(sdk): close the job stores when a detached job is refused at boot, and hide the runner's console on Windows
* fix(sdk): judge a runner on its own host by its pid, keep an outcome another process wrote, and keep the jobs feature out of the browser bundle
* test(e2e): raise the browser bundle budgets by the runners' measured growth (585 and 587 bytes)
* fix(sdk): keep a detached runner from serving or chaining, and settle runs by their current record
- runUnixSocket() hands a detached runner over to its run; a socket daemon (the SEA daemon's socket
mode, a hand-written socket entry) started a second server instead.
- Only a server started by bootstrap(), runStdio() or runUnixSocket() (or @FrontMcp) starts detached
runs. The generated CLI (connect() in CLI mode) accepted them, and its runner re-ran `<bin> job run`,
which started a new detached run and another runner, without end.
- The runner takes FRONTMCP_RUN_JOB_ID out of its environment (a server its job starts booted as a
runner too), leaves --inspect, --inspect-brk and --inspect-wait out of its command (a runner waited
for a debugger forever), and connects no service channel (a second consumer of the server's services).
- Reconcile takes this server's own pid on a run older than the server for gone (a restarted
container's inline runs stayed running forever), and judges an orphan by its record when it ends it,
not by the listing.
- A run another process ended is aborted at the next read of the store, so a runner taken for gone
stops instead of running on and retrying.
- A worker job's progress is kept as the latest value every 500 ms at most, before its outcome; each
report was a store write with no backpressure.
* test(e2e): raise the browser bundle budgets by the runner hand-over fixes' measured growth (210 bytes each)
* test(e2e): fit the browser bundle budgets to the job runners on top of #1023
The runner option schema, the detached-run handoff in bootstrap()/runStdio()/runUnixSocket() and the serving-entry mark reach the browser bundle: both measured bundles grow by 922 bytes minified over #1023's head. The two budgets move up by exactly that.
* fix(sdk): keep a job runner's heartbeat for 30 s, so a blocked event loop is not taken for a gone runner
A server on another host judged a runner gone once its heartbeat was 5 s
old, but the heartbeat is renewed on the runner's own event loop, so a job
that blocked it for more than 5 s had its run ended and its cleanup run
elsewhere while it still worked. The heartbeat now lasts 30 s, renewed every
second, as a pod's HA heartbeat does.
* test(sdk): give the CLI-mode detached-run test time for its first CLI-mode server
Test-only fix. The test timed out in CI at Jest's 5 s default: the first
CLI-mode server of a run imports the CLI-only modules, which under coverage
and --no-sparkplug took 3.7 s locally and longer on CI. It now has 30 s.

Stacked on #1020
What and why
Proposal item 2.1 (b): running, upgrading and retiring the shared local server that #1019 (2.1 a) attaches stdio
sessions to. #1019 left a server running until
SIGTERM, a session whose server stopped answeringdev_server_unreachableuntil its client restarted it, and any version of a server serving every later session. ThisPR closes those:
info.version) and the HMAC now covers it:HMAC-SHA256(proofKey, ["frontmcp shared server identity v1", endpoint, nonce, version]). A session trusts the version only once that proof verifies, so a squatter can neither answer thechallenge nor claim a version. Versions are compared as semver; equal strings are the same version; two versions
that aren't both semver can't be ordered.
replaceOlder(the default) it replaces it; withreplaceOlder: false, or when the versions can't be ordered, it runs the server in its own process and leaves theother one running (an unordered pair would otherwise replace each other forever). A session of an older version
attaches to a newer server.
info.name, not only its key. Keys are strings each project picks, so two projects canpick the same one. The server writes its
info.namein its record, and a session attaches to, or drains, only aserver of its own name. One that finds its key taken by a running server of another name leaves it and its sessions
alone, and runs the server in its own process, saying
its key is taken by a server of another info.name; give each server a key of its own. A stale record of anothername (its server gone) is replaced as before. Without it, a project of a newer version that picked the same key
drained the other project's server and moved that project's live sessions onto its own code.
POST /.well-known/frontmcp-shared-server/drainwith the token and its version, a new hookable flowshared:drain(IP filter, global rate limit, the token compared in constant time, then the version check). The server agrees

exits. The replacing session waits until the older server let go of its endpoint (it no longer answers as verified
or exiting), starts its own server and attaches. The sessions of the older server send their next request to the new
one: the session replays the client's own
initialize(its original capabilities) andnotifications/initialized, then sends the client thelist_changednotifications the new server's capabilitiesadvertise (the reload path

The shared server "<key>" exits: <reason>. A session that is just attaching meetsexitingor aclosed endpoint and sends its request to the next server, starting one when none runs, so it never fails for the

SocketInUseError, and the session ran the server in its own process). The identity challengecounts as activity, so the server doesn't go idle between a session finding it and using it. The start lock file stays: it is the key's coordination point, a launcher may be opening it, and no lease is
left held in it.
InvalidSharedServerOptionsErrorbeforeanything starts;
info.versionmust be 1 to 256 printable ASCII characters, since it is stated to every sessionand written to logs. A
checkoutmust be a folder that exists when the session starts(
checkout: <path> is not a folder): a server would otherwise take it as removed and exit a second after itstarted, and every session would start another.
@frontmcp/utilswatchPathreports a path as gone only when it is missing (ENOENT,ENOTDIR). It usedexistsSync, which is false on any error, so a checkout the server couldn't check for a moment (no access to afolder above it, a network file system timing out) made it exit.
@frontmcp/utilsstdio bridge: the state machine getsonUpstreamLost()(buffer new frames, leave the requestsin flight to settle) and
requeue(). Two fixes it needed, whichfrontmcp dev --stdiogets too: frames a drain hadtaken from the buffer but not sent when the bridge left

never drops one on a pooled connection it closes. The exit waits 250 ms after it starts refusing before it closes,
so a request a session sends right after a verified challenge over loopback HTTP is refused rather than cut off.
Threat model (updated from #1019's)
#1019's model stands; these are the new surfaces:
pass for a newer server and make a session drain anything, nor for an older one: it is refused before any version is
read, and gets no token.
the drain over loopback HTTP only after a fresh challenge verified, like every request. It drains only for a strictly
newer semver, so an older session never downgrades a newer server. Semver is a total order, so two sessions never
replace each other in turn; a pair that can't be ordered runs embedded instead. A same-user process that holds the
token can make the server exit by claiming a higher version (
999.0.0), as it can stop the pid, read the record orrun a server of its own; the shared server trusts it as before, and nothing here is a boundary against the user's
own code.
info.namefrom the record, which is as trustworthy as the secret beside it (owner-only, and the server proves it holds that secret), and never
attaches to, drains, or moves its sessions to a server of another name. Two checkouts or worktrees of one project
(one
info.name) still share a server, the newer version replacing the older; the catalog says to give eachcheckout a key of its own to keep them apart. The identity is not bound to the entry path or a code hash: an upgrade
through
npxor a global install moves the entry to another folder, and would stop being an upgrade.exitingneeds no proof: whatever answers it is sent nothing more, the token included, and no version is readfrom it, so a squatter can't make versions look older or unorderable either: only an answer whose proof verifies
states a version. A squatter that takes the port of a server that was drained and answers
exitingcan delay thereplacing session until its budget, which then runs the server in its own process (denial of service by another
local user on loopback HTTP, out of scope as before; they can as well take the port the next server probed). Over
loopback HTTP a session waits on an unproven

server is answered once, never replayed. "Never took" means no connection was made (
ECONNREFUSED,ENOENT), therequest was never sent (the challenge before it failed), or the server refused it before any handler ran (
401fromsession:verify,503+exitingfrom a hook before the router); a request written to a connection that thendropped, even one the server never read, counts as maybe delivered. The replayed
initializeis sent again to thenext server whatever happened to it, since it runs no tool and its answer isn't relayed. On the socket, an old session's next request carries the old server's token
to the new server, which refuses it (
401): the token was dead and only the user's own processes can bind there.leaves the process. It refuses apps with

from going idle, never use it.
another live server's, so the secret needn't be compared too), and an exiting server removes it before it stops
taking requests, long before a next server can have written its own.
The default checkout is the folder of the file the client
runs (
process.argv[1], the bin link's folder for a package bin): removing annpxcache stops its server, whosecode is gone; a global bin folder never goes.
duties contend for one lease in the machine's duty store (keyed by
info.nameand the duty name, under the sameFRONTMCP_HOME, since a server inherits its session's environment), so each duty runs in one of them.info.name(a key collision is reported without names); the key is validated, versions are printable ASCII, thereconnect reason is JSON-encoded, and the checkout path is the developer's own; the specs check the logs at
verbose level with drain requests (with and without the token) and the e2e checks both servers' secrets and tokens
are absent from the log files and the sessions' stderr after a swap.
Different from the plan, and why:
info.version, not the SDK's: upgrading a server means shipping a new version of it, and the SDKhas no runtime notion of its own version (it isn't read from
package.jsonat runtime, which bundles don't keep).budget: each leaves the session with no shared server to use, and running in its own process keeps the client
working. A configuration error (invalid options, an unsafe folder) still fails, since running anyway would hide it.
count of sessions would keep the server running forever. A quiet session past
idleTimeoutMsfinds the server goneand its next request starts one, with the
initializereplayed.checkout(the brief'swatchRoot), defaulting to the entry file's folder, which iswhat a removed checkout or worktree takes with it.
info.nametoo, beyond the brief: the key alone let one project take overanother's server and its live sessions.
Left open: a client on MCP
2026-07-28isn't served yet (as in #1019); the server runs with the environment of thesession that started it; server-side state of a session (subscriptions, session memory) isn't carried to the next
server, nor is work a server runs in the background after a call returned counted as activity; a session that runs the
server in its own process stays that way until its client restarts it; a code change that doesn't bump
info.versionis not an upgrade; the replayed
initializeisn't checked to negotiate the protocol version the client agreed onwith the first server (as on the

400without a version (missing, not astring, empty, too long, a line break); a newer session's drain makes it refuse new MCP requests and identity
challenges with
503+exitingwhile the call in flight finishes, remove its record, and exit with0; overboth transports it exits when idle and when its checkout is removed, taking its record and socket; it isn't idle
while a call is in flight nor right after identity challenges, and requests without the token don't keep it
running;
close()(the signal path) refuses, removes its files and shuts down without exiting itself.shared-reconnect.spec.ts(real servers, both transports): a session whose server goes away reaches the nextone, replays the client's
initializewith its original capabilities (checked on the wire over HTTP, under abridge id, the client's own
initializeanswered once), sendsnotifications/tools/list_changedbefore theanswer, and answers from the new server; the upgrade swap: a session of
2.0.0drains the1.0.0server (whichexits
0), starts its own, and the1.0.0session's next call is answered by it, after alist_changed; asession of an older version attaches to a newer server and never makes it exit; a session that may not replace
an older server runs embedded, announced once, and leaves the older one running with its record; past a 300 ms
budget it runs embedded, announced once, and nothing listens (
net.Server#listennever called); the embeddedserver runs the config's
http:requesthooks; a session whose next server exits as it replaysinitializeon itreaches the server after it (red before: it answered every request
dev_reload_deadlinefrom then on).shared-attach.spec.ts: the fetch wrapper reportsECONNREFUSED(direct or ascause),ENOENT,SharedServerIdentityError,401and503+exitingas never reached, a reset as maybe reached, passes anabort on, and returns any other answer (a plain
503too); over a real socket, a request written to a server thataccepted the connection and died before reading it is maybe reached, and one to a socket that is gone never
reached; against a server that keeps refusing its token, a request is sent 4 times and then answered
dev_server_unreachableinstead of looping.shared-session.spec.ts: a session whose started server exits runs embedded and answers its client, announcedonce; it fails, answering its held requests
dev_reload_deadline, only when that fails too; the identity proofverifies for the server's endpoint and version; no secret or token in any output at verbose level, drain requests
with and without the token included.
shared-server.options.spec.ts: every default and every new validationmessage.
run-shared.spec.ts: the resolved options andembedpassed to the session;info.versionempty, longer than 256 characters or not printable ASCII refused before anything starts; a
checkoutthat is missing ora file refused before anything starts (red before: accepted); the session gets the config's
info.name; a serverwhose scope can't take the shared flows is shut down. The real-server specs get a 20 s timeout, as on the parent branch.
@frontmcp/utils(77 suites, 2109 pass):process-watch.spec.ts:watchPath()doesn't take a pathunder a folder it may not search as removed (red before: it did), and takes a path whose folder was replaced by a
file as removed.
state-machine.spec.ts:onUpstreamLost()buffers newrequests and leaves those in flight to settle;
requeue()puts a frame in front of the buffer, or sends it at oncewhen ready; frames a drain had not sent are kept when it leaves
Ready, sent when it is ready again before thestale drain noticed, and answered when it stops (red before: dropped, or left in the buffer); a forward that fails after the upstream was lost is answered (red before: never answered), and one that
fails after a child exit answered once (red before: twice).
@frontmcp/auth(100 suites, 2822 pass): a proof verifies only for its version too, and can't be shiftedbetween endpoint, nonce and version.
apps/e2e/demo-e2e-shared-server(2 suites, 13 pass, about 120 s; a harness kills every session and everyserver pid any session started, SIGSTOPped ones included, and every wait polls with a deadline):
shared-server-run.e2e.spec.ts: the upgrade swap with a live session over the socket and over loopback HTTP(the
1.0.0server exits, the1.0.0session's next call is answered by the2.0.0server after alist_changed, and neither server's secret nor token is in the log files or the sessions' stderr); a skew refusal(
replaceOlder: false: the session answers from its own pid, the older server keeps serving its session andrecord, the fallback line printed once); the fallback when the server is wedged (SIGSTOP; a session with a 3 s
budget answers from its own pid, announced once); a key taken by a server of another
info.name(a2.0.0session of another name answers from its own pid with the fallback line once, and the first server keeps serving
its session and record); exit when the checkout is removed over both transports (the record and socket gone, the
reason in the log); exit when idle after the last session left.
was SIGKILLed while a squatter took its port now reaches a server of its own (was:
dev_server_unreachable), thesquatter still seeing only identity challenges; and the session of a config with an app with
authof its ownnow reports that reason from running it in its own process (was:
it exited with code 1).demo-e2e-stdio-transport(30 pass; its stdio helper now keeps stderr lines),demo-e2e-dts-consumer(28 pass;shared-server-must-compile.tsgains the new options,SharedDrainFlow, and@ts-expect-errorcases for each option's type),demo-e2e-bundle-size(12 pass; no budget changed: the browserbundles measure 1,331,090 and 1,338,268 bytes, as on feat(sdk, utils, auth): a shared local server that several stdio sessions attach to, after it proves its identity #1019),
demo-e2e-cli-execcli-dev-stdio.e2e.spec.tsagainst the compiled CLI (8 pass).@frontmcp/sdk(640 suites, 8881 pass),@frontmcp/auth(100 suites, 2822),frontmcpCLI (126 suites, 2097) andskills(249) suites.tsc --noEmitover thechanged sources, specs and test helpers against the base tsconfig, and over the e2e app (
tsconfig.e2e.json,tsconfig.app.json); prettier;scripts/fix-unused-imports.mjs.exit, reconnect and attach specs were written against code that already existed and found three bugs in it (the
replacing session starting its server while the older one, exiting, still held the socket; a failed forward never
answered after the upstream was lost; an
initializethat never reached a server replayed to the next one).string, now limited to printable ASCII.
failed first:
newer version drained that project's server and took over its live sessions; one with an older or equal version
attached to it. Now bound to
info.nametoo (see above; unit and e2e).initialize(another upgrade, idle or checkout exit rightthen) stopped for good,
dev_reload_deadlineon every request; it now reaches the server after it.exiting one still held the socket (it removes its record first): the new server failed with
SocketInUseErrorand the session fell back to its own process. It now waits until the socket no longer answers
exiting.checkoutthat doesn't exist made every server exit a second after it started, each session then startinganother: refused before anything starts.
watchPathtook any failed check for removal: a folder above the checkout that can't be searched, or a networkfile system that times out, made the server exit. Only
ENOENTandENOTDIRcount now.old proof (versions come only from verified, nonce-bound answers); an unproven
exitingsends nothing and, overloopback HTTP, only delays a session that drained a server (out-of-scope DoS, as is taking the probed port);
a fake
999.0.0from a same-user process (it holds the token anyway); semver ordering has no cycle; resends followonly "no connection", "never sent" or "refused before any handler", and a dropped written request is maybe
delivered (tested over a real socket); a resent
initializeis safe to repeat; the record is removed by pid, which is unique among live servers, and the next server writes its own only after the old one removed it; the
embedded server opens no listener and its duties share the shared server's lease; no secret, token or other
server's name in logs, with the key validated, versions printable ASCII and the reconnect reason JSON-encoded.
noticed it was stale only after the bridge was
Readyagain left its unsent frames in the buffer (a serverreplaced during a long call would strand them); they are now sent, with a spec that failed first.
