Summary

Adds ADR-107 (status: Proposed), the design for #357. Helm installs a chart's crds/ directory only on the first install, so a plain helm upgrade runs the new controller against the old CRD schema. The API server then silently prunes the fields the old schema lacks, and the controller stays Ready. nvcrectl works around this (#145) and Argo CD is unaffected, but direct Helm, Helmfile and default Flux installs are not. Every minor release from v0.5.0 to v0.8.0 changed the CRDs.

What the ADR proposes:

  • Publish cluster-readiness-engine-crds with every release. The CRDs are rendered from templates/, so helm upgrade keeps them current, including removing fields. Each CRD carries helm.sh/resource-policy: keep.
  • Move the main chart's CRDs into a conditional crds subchart (crds.enabled, default true), the kube-prometheus-stack layout. The default behaves exactly like today. crds.enabled=false turns the CRDs off in every tool, which AICR's bundles and Argo CD need.
  • Adopt existing CRDs with --take-ownership. On Helm 4, clusters where nvcrectl, AICR's script or a manual kubectl apply --server-side also applied the CRDs need --force-conflicts too.
  • nvcrectl skips its CRD apply when a Helm release owns the CRDs.
  • Sign and attest the new chart like the main one (ADR-074).
  • Amends ADR-064, decision 1. The ADR explains which of ADR-064's premises no longer hold.

Left out of scope: removing the CRDs from the main chart, which would break main-chart-only installs; a controller-side schema check; Trainer and JobSet CRDs.

Review focus

  • Decision 3, the crds subchart. It's the one choice that changes the main chart's layout. It also moves the CRD path inside the published chart from crds/ to charts/crds/crds/.
  • Decision 6, Helm 4 adoption. It is based on a prototype run on Kind with Helm 3.19.2 (the CI version) and Helm 4.3.1. The results are in the ADR's Notes. Helm 4 differs from Helm 3 in two ways that shaped the design:
    • it re-applies a chart's crds/ over existing CRDs, stripping another release's ownership;
    • its server-side apply conflicts with other writers of spec.versions.

Refs #357. The issue stays open until the implementation lands. AICR's side of the same problem is tracked in NVIDIA/aicr#2525.

…ds chart

Helm installs a chart's crds/ directory only on first install, so a plain
helm upgrade runs the new controller against the old CRD schema and the API
server silently prunes the fields it lacks. nvcrectl works around this; direct
Helm, Helmfile and default Flux installs do not.

The ADR proposes publishing the CRDs as their own chart, moving the main
chart's CRDs into a conditional crds subchart (crds.enabled, default true),
adopting existing CRDs with --take-ownership (plus --force-conflicts on Helm 4
where another writer applied them), having nvcrectl skip its CRD apply when a
Helm release owns them, and signing the new chart like the main one. It amends
ADR-064 decision 1.

Status is Proposed, for maintainer review before implementation.

📝 Walkthrough

The proposed ADR describes publishing the seven NVCRE CRDs in a separate chart while retaining them in the main chart by default. It documents proposed chart packaging and release changes, CRD ownership and adoption steps, migration paths, and Helm 3 and Helm 4 prototype results. The design index now links to ADR-104.

Priority: ⬇️ Low

Estimated code review effort: 2 (Simple) | ~12 minutes

Change: Other

Merge Risk: 🟡 Moderate · up to 1add2

The ADR overstates what crds.enabled=false does for tools that run helm show crds, and it contains two conflicting rules for how nvcrectl treats an uninstalled release. Both should be reconciled before the design is accepted. The change is a proposal only and has no runtime effect.

Full details: Description check

Explanation

The description is related to the changeset. It describes the proposed ADR for a separate CRDs chart, the crds subchart, the Helm 4 adoption behavior, and the documentation-only change. It does name the ADR as ADR-107, which conflicts with the files (ADR-104), but the description is clearly on topic.

Full details: Title check

Explanation

The title is about adding ADR-107 for a separate cluster-readiness-engine-crds chart. The changeset adds ADR-104 (file docs/designs/104-crds-chart.md) and an index entry, so the ADR number does not match the files. The rest of the title, a separate CRDs chart, matches the main change. The title is therefore partially accurate and needs the ADR number corrected.

CRD-first upgrades are safe only for additive schema changes: a field is
removed from the CRDs only once the previous release's controller no longer
writes it, since its writes would be pruned on upgrade and on rollback.

The Argo CD migration now disables automated pruning on the main Application
while crds.enabled is switched off, and checks that the CRDs Application
tracks the CRDs first. While both Applications render the CRDs either may
hold tracking, so ordering alone does not keep the main Application from
pruning them. The sequence is listed as untested until the docs are
validated against it.

…tial upgrades

Argo CD: with self-heal, either Application can reclaim tracking of the CRDs
while both render them, so the handoff is now explicit: the CRDs Application
uses ServerSideApply=true, pruning on the main Application is off while
crds.enabled is switched off, the CRDs Application syncs last, and pruning
returns only once it alone tracks the CRDs.

nvcrectl: when a Helm release owns the CRDs, setup init also passes
--skip-crds to helm upgrade --install, so a first install of the main release
does not re-apply the subchart's CRDs and strip the CRDs chart's ownership on
Helm 4.

Partial upgrades: Helm applies the CRDs one at a time, so a conflict leaves
some upgraded. The docs now describe that state, why it is safe under the
upgrade order, and the recovery: rerun with --force-conflicts, then upgrade
the main chart.

… CRDs

crds.keep leaves the Helm ownership annotations on the CRDs after helm
uninstall, so "any CRD carries meta.helm.sh/release-name" could match a
release that no longer exists, and nvcrectl would stop reconciling the CRDs
for good. nvcrectl now skips its apply, and passes --skip-crds, only when all
seven CRDs name the same release and helm status confirms it exists. In every
other case it applies the CRDs as today, warning when ownership is split.

Also fixes a stray comma in the nvcrectl implementation note.

…ease

helm status returns a release whatever its state, so after a partial CRDs
upgrade the release is failed yet still matched, and nvcrectl would upgrade
the controller over partly upgraded CRDs. nvcrectl now skips its apply only
when the owning release is deployed. A failed or pending-* release stops
setup init before any change, with the release status and decision 6's

The Argo CD handoff is still unvalidated with automated pruning on. Before
the deployment guidance ships, it is run end to end on a cluster with
existing NVCRE objects, and passes only if all seven CRDs and every existing

Do not apply chart CRDs when crds.enabled=false.

The proposed nvcrectl setup init flow applies CRDs whenever they lack ownership metadata. It calls helm show crds and applyChartCRDs before Helm receives its values. Therefore, an unowned cluster can still receive all chart CRDs even when the main chart is installed with crds.enabled=false, which contradicts the ADR's contract that this value disables CRDs in every tool.

Pass the effective crds.enabled value into the nvcrectl decision flow and skip fetchChartCRDs and applyChartCRDs when it is false.

Decision 3 says crds.enabled=false turns the CRDs off in every tool, but
decision 7 had nvcrectl apply them whenever no Helm release owned them, even
when the operator set crds.enabled=false through setup init. nvcrectl now
skips fetching and applying the CRDs when the release's effective values, from

…e states

helm show crds ignores dependency conditions, so crds.enabled=false turns the
CRDs off wherever Helm renders the chart (install, upgrade, template, Argo CD,
Flux) but not for scripts built on helm show crds. Decision 3 now says so and
requires such a script, like AICR's apply-crds.sh, to be retired in the same
change that sets the value; nvcrectl already reads the value itself.

The nvcrectl implementation note said every non-deployed status stops setup
init, contradicting decision 7. Both now list the states: deployed skips the
apply, failed or pending-* stops, and uninstalled (kept by
helm uninstall --keep-history) or no release applies the CRDs as today.

This reads well and the load-bearing mechanics hold. I built the proposed layout as a scratch chart on Helm 3.18.4: condition: crds.enabled does suppress the subchart's crds/ under helm template --include-crds (1 CRD at true, 0 at false), helm show crds ignores the condition and has no --set, which is exactly why decision 7 has nvcrectl read the value itself, and helm lint, helm dependency build --skip-refresh and helm package all succeed offline with no repository: on the dependency, with the tgz carrying charts/crds/crds/. The code citations check out at the head, 107 is free, and I see no collision with ADR-092 (no new +kubebuilder:rbac marker, CRD writes stay off the manager) or with #533's CEL work, since decision 4 keeps make manifests the single writer.

Three small things, none of them blocking.

  1. The Tests section asks test/helm to render the CRDs chart and compare it to the subchart, but line 87 says the CRDs chart's files/ is staged at package time and not committed. test/helm/render_test.go:115-122 builds a path in the source tree and :145-163 shells out to helm template <chartDir>, so rendering helm/cluster-readiness-engine-crds/ in-tree would emit zero CRDs and both the crds.keep goldens (line 174) and the identity assertion (line 176) would pass vacuously. The only staging step named is make helm-package (line 70), which Makefile:343 runs after helm-lint and which no test depends on. Could you name the staging step the tests hang off, either a make target the test calls or committing files/ and having make manifests write both copies? Separately, helmTemplate at test/helm/render_test.go:150 passes no --include-crds, so the proposed main-chart crds.enabled true/false goldens render nothing for either value unless that flag is added.

  2. The two citations of docs/operations/deployment.md:165 (lines 20 and 120) point one paragraph early. At the head, line 165 is "This is also the only path that works for an air-gapped workload image...", and the clause the ADR means, "...you take on installing the Kubeflow Trainer version this release supports and re-applying the CRDs on upgrades yourself", is line 167 under Bypass setup init. Same at the merge base, so it is not head drift. Citing the bold lead-in would survive future line drift.

  3. The "about 500 KB of Helm's 1 MiB limit" figure at line 101 is the manifest copy only. The seven CRDs total 1,889,347 bytes at the head, and since chart.File.Data is a []byte, the chart's copy is base64 before gzip, which compresses worse than the manifest's raw YAML. Manifest plus a base64 copy comes to 686,141 bytes encoded, against 504,501 if both copies were raw YAML. Still under 1,048,576, but the margin is nearer 1.5x than 2x, which matters given line 17's point that every minor release adds CRD fields.
