Summary

Automatic Stripe payout accounting is a mandatory business requirement (owner clarification — see the revised tracking issue #240 and the revised audit in PR #241). This PR is the validation/simplification groundwork for commissioning the existing executor — it does not rewrite the accounting platform and does not change any production behavior.

  • existing_manual_entry exception emitted when a detected manual QBO entry suppresses a proposal — suppression was previously silent, so a false-positive cover detection could hide a needed write.
  • Reserve-movement fix (activation blocker): payout_minimum_balance_hold/release lines — present on every production payout due to the $50 Stripe minimum balance — carried confidence: none and failed the aggregate identity gate, so no fee/transfer proposal could ever be auto-eligible. The two named types are now exempt (they're intra-Stripe reserve shifts, never revenue/fees/transfers); unrecognized account-level movements still block and unexplained residuals still fail totals.balanced.
  • Exception notification: under automatic mode a payout needing attention sends one deduplicated email (PAYOUT_ATTENTION_EMAIL, falling back to the staff notification mailbox) with payout id, amount, exception reasons, applied count, and the admin link. cutover_skipped never notifies; an unchanged problem never re-sends; mail failure never affects processing.
  • Dead Intuit webhook path removed (qboWebhookReceipts were write-only — verified, deduplicated, persisted, and never read): endpoint, module, protocol helpers, verifier config, rules stanza, tests, env var, docs (~520 lines).
  • tests/lib/payout-scenarios.test.ts: representative mixed-source payouts exercised end-to-end through the ledger + proposal builders, asserting the complete accounting entry set and auto-eligibility per scenario.
  • docs/operations/payout-automation-activation.md: the controlled activation runbook (accountant gates → QBO-sandbox pilot → approval-mode production pilot → backlog settle → automatic → monitoring/rollback). The sandbox section documents the preview-deployment env setup, the single-slot env-bound mapping caveat, the Stripe test-mode + sandbox fixture recipe, and verification steps.

Refs #240. Does not close it — activation requires accountant decisions and the approval-mode pilot documented in the runbook.

Changes

  • lib/stripe-payouts.ts — emit existing_manual_entry exceptions mirroring the proposal builder's suppression rules.
  • tests/lib/stripe-payouts.test.ts — assert the suppression exceptions on the persisted payout doc.
  • Deleted: app/api/webhooks/quickbooks/route.ts, lib/qbo-webhook.ts, tests/lib/qbo-webhook.test.ts, webhook helpers in lib/qbo-protocol.ts, QBO_WEBHOOK_RECEIPTS_COLLECTION, getQboWebhookVerifierToken, qboWebhookReceipts rules stanza, QBO_WEBHOOK_VERIFIER_TOKEN env docs.
  • New: tests/lib/payout-scenarios.test.ts, docs/operations/payout-automation-activation.md.

Verification

  • npx tsc --noEmit — clean
  • npm run lint — exit 0
  • npm test — 1257 tests pass (includes 16 new scenario tests)
  • npm run test:rules — 49 pass
  • npm run build — clean; /api/webhooks/quickbooks absent from route table
  • npm run check:md-links — all links resolve
  • npm run check:react-versions — 19.3.0 match

Risk / deployment notes

  • No production behavior change. Observe-mode semantics, the Sales Receipt sync, and every executor safety gate are untouched.
  • Intuit webhook: if a webhook subscription is registered in the Intuit app, remove it (deliveries will 404 otherwise — harmless but noisy). Noted in the runbook and ops docs.
  • firestore.rules: qboWebhookReceipts deny-all stanza removed with the collection. Rules tests updated and pass against the emulator.
  • Remaining activation work after merge: set STRIPE_ACCOUNTING_MODE=automatic in Vercel production env and redeploy (env changes apply on deploy). Production has already proven the executor — 35 proposals applied via approval mode to the live QBO company.

Summary by Sourcery

Prepare Stripe payout accounting for controlled automatic activation while preserving existing execution safeguards and removing the unused QuickBooks webhook path.

New Features:

  • Add deduplicated payout-attention email notifications for actionable exceptions during automatic accounting.
  • Add end-to-end payout scenario coverage for mixed payment sources, exception cases, reserve movements, and auto-eligibility.

Bug Fixes:

  • Allow recognized Stripe minimum-balance reserve movements without blocking otherwise eligible payout accounting.
  • Surface existing manual QuickBooks entries as exceptions when they suppress payout proposals.

Enhancements:

  • Provide a controlled activation runbook covering sandbox validation, production piloting, automatic cutover, monitoring, and rollback.

Deployment:

  • Document the environment and configuration steps required to pilot and activate payout automation safely.

Documentation:

  • Update QuickBooks documentation to reflect removal of the unused webhook integration and document payout automation activation.

Tests:

  • Expand payout and Firestore rule coverage for exception reporting, attention notifications, reserve movements, and representative accounting scenarios.

Chores:

  • Remove the unused QuickBooks webhook endpoint, receipt storage, verification code, configuration, and related tests.

Summary by CodeRabbit

  • New Features

    • Added email alerts for actionable Stripe payout exceptions and pending automatic postings. Alerts include payout details, posting status, and a QuickBooks review link.
    • Added guidance for activating and monitoring payout accounting automation, including eligibility rules, approval steps, and rollback procedures.
    • Minimum-balance reserve movements are now recognized separately when evaluating automatic posting eligibility.
    • Payout reviews now identify existing manual entries that prevent proposed postings.
  • Changes

    • Removed QuickBooks webhook handling and its setup guidance. Existing webhook subscriptions should be unregistered.

Automatic payout accounting is a mandatory business requirement (issue
#240 revision, PR #241). This is the groundwork to activate the
existing executor safely — not a rewrite.

- Surface suppressed proposals: a detected manual QBO entry already
covers a posting is correct but must never be invisible — the ledger
now emits an existing_manual_entry exception with the amount each
suppressed proposal would have carried, so a false-positive cover
detection can be caught instead of hiding a needed write.
- Remove the dead Intuit webhook path: qboWebhookReceipts were
verified, deduplicated, persisted — and read by nothing. Drops the
endpoint, module, protocol helpers, verifier config, rules stanza,
and tests (~520 lines) plus the env var and setup docs.
- Add tests/lib/payout-scenarios.test.ts: representative mixed-source
payouts (DDB-only, verified Ollie via Spreedly two-leg, suggested,
ambiguous, refunds, foreign currency, truncated ledger, manual
cover, non-paid statuses) exercised end-to-end through the ledger and
proposal builders, asserting the complete accounting entry set and
  auto-eligibility per scenario.
- Add docs/operations/payout-automation-activation.md: the controlled
  activation runbook — accounting-decision gates, approval-mode pilot,
backlog settle, automatic enablement, rollback, and monitoring.

No production behavior changes: observe-mode semantics, the Sales
Receipt sync, and all executor safety gates are untouched.

📝 Walkthrough

Stripe payout processing now handles minimum-balance movements and existing manual entries when evaluating proposals. Automatic mode sends deduplicated attention emails. The change adds an activation runbook and removes QuickBooks webhook handling, verifier configuration, receipt storage, and related setup instructions.

Changes: Stripe payout accounting automation

Layer / File(s) Summary
Payout eligibility and manual-entry exceptions
lib/stripe-payouts-common.ts, lib/stripe-payouts.ts, tests/lib/payout-scenarios.test.ts, tests/lib/stripe-payouts.test.ts
Minimum-balance holds and releases are excluded from aggregate identity checks for auto-eligibility. Processing records exceptions when existing manual entries suppress fee or transfer proposals. Scenario tests cover matching, ambiguity, unmatched movements, reserves, and payout statuses.
Automatic-mode attention notifications
lib/payout-attention.ts, lib/stripe-payouts.ts, tests/lib/payout-attention.test.ts, .env.local.example
Automatic-mode processing sends email when the actionable exception key changes to a non-null value or pending auto-apply work newly appears. Notification state is persisted after a required email succeeds. Tests cover key generation, recipients, and email content. The example environment file documents the recipient setting and fallback.
Activation and recovery procedures
docs/operations/payout-automation-activation.md
The runbook describes prerequisites, sandbox checks, production approval-mode validation, backlog handling, automatic-mode activation, rollback, and monitoring.

QuickBooks webhook removal

Layer / File(s) Summary
Remove webhook handling and update setup
app/api/webhooks/quickbooks/route.ts, lib/qbo-*, firestore.rules, rules-tests/firestore.rules.test.ts, tests/lib/qbo-*, tests/security-rules.test.ts, .env.local.example, docs/architecture/quickbooks-accounting-sync.md, docs/operations/deployment.md, docs/operations/quickbooks.md
The webhook route and supporting verification, parsing, and receipt-recording code were removed, along with verifier-token configuration and related tests. Rules and documentation no longer describe the endpoint or receipt storage.

Reviewer's Guide

This groundwork makes suppressed QuickBooks payout postings auditable, removes the unused write-only Intuit webhook integration, and adds representative ledger/proposal validation plus an operational runbook for a gated approval-to-automatic rollout; production behavior remains unchanged until configuration and accountant approvals enable activation.

Getting Help

Document the isolated pilot that proves the executor's provider
boundary before production approval mode: preview deployment env setup,
single-slot env-bound mapping caveat, Stripe test-mode + QBO sandbox
fixture recipe (Spreedly two-leg metadata, UF Payment with PaymentRefNum,
linked invoice DocNumber), and what to verify — including the honest gap
that uncertain-write handling stays unit-tested rather than
fault-injected.

…ion emails

Two activation gaps found while inspecting production:

1. Every real payout carries payout_minimum_balance_hold/release lines
(the owner's $50 Stripe reserve). They are intra-Stripe movements —
correctly classified account_level and counted in the balanced check —
but their `none` confidence failed the aggregate identity gate, so no
fee/transfer proposal could ever be auto-eligible. Automatic mode
would have run silently manual forever. The gate now exempts exactly
those two named types; unrecognized account-level movements still
block, and any residual the reserve lines don't explain still fails
   `totals.balanced`.

2. Nothing notified the owner when a payout needed attention — automatic
mode would have required daily dashboard polling. Under automatic
mode, each payout with actionable exceptions or outstanding auto-apply
work now sends one email (PAYOUT_ATTENTION_EMAIL, falling back to the
staff notification mailbox), deduplicated by an exception-signature
key stored on the payout doc. `cutover_skipped` — expected history on
every legacy payout — never notifies. A mail failure logs and never
   breaks ledger processing.

- Signature key covers exceptions only; pending auto-apply state is
persisted separately so transient retry resolution never re-sends
  for an unchanged exception set.
- Persist attention state only once the email is actually delivered —
Resend v6 reports API failure via error result, not a throw; skipped
or failed sends leave stale state so the next build retries.
- Correct the attention email copy: "nothing posts without approval"
  was false under automatic mode.
- Runbook fixture: verified-identity metadata goes on the Stripe
Charge (matcher reads charge.metadata), not the PaymentIntent.

CodeRabbit findings addressed in d62c2b5:

  • Runbook fixture now sets connect_agent/order_id on the Charge (matcher reads charge.metadata only — verified at lib/stripe-balance.ts).
  • Attention email no longer claims "nothing posts without approval" under automatic mode.
  • sendPayoutAttentionEmail checks Resend v6's error result and throws, so an undelivered email never records as notified.
  • Dedup restructured: exception signature (attentionKey) and pending state (attentionPending) tracked separately; state persists only after actual delivery, so skipped/failed sends retry on the next build while quiet resolutions persist without emailing.
  • Reserve exemption confirmed unchanged: only payout_minimum_balance_hold/release bypass identity gating; other account-level movements still block and totals must balance (scenario tests cover both).
tsc clean, lint clean, 1269 tests, md-links pass.

Give each suppressed posting a distinct attention identity.

All three manual-entry exceptions use the same code and ref. payoutAttentionKey therefore cannot distinguish an eligible-fee exception from a historical-fee or transfer exception. If a QBO rebuild replaces one of those exceptions with another and pending work does not newly appear, the key stays unchanged. Automatic mode sends no email about the newly suppressed posting. Add a stable posting-type discriminator to the exception signature while retaining the payout ID as the review reference.
