What & why

Install-flow testing found the setup's Ready step said "Ready" while a red footer line said the daemon wasn't confirmed. The eyebrow now follows the background service (Finishing up / Ready / One thing left), and the service card carries a status pill, the one-line benefit, and any problem with Retry and See details. A Connected agents card replaces the counter line and links back to the agents page, Open kcap is the one primary with Open in browser beside it once this machine is registered with the server, and Finish later shows only when something failed.

Someone who signed up on kcap.ai sees a prominent Sign in on the edition screen, and a relaunch after the app opened that sign-up starts on sign-in. Signing in while kcap.ai is still creating the workspace now waits with "Your workspace is still being set up" and carries on once it is live, instead of failing with no workspaces.

Where to look

The provisioning wait lives in the app's discovery probe: a host that 404s is checked against kcap-web's signup status with the sign-in bearer. A new WorkspaceAnswer.Pending (Cli.Core) leaves a workspace still being created out of discovery without letting it auto-pick another one or reach the create offer. The CLI's own probe never returns it.

Verification

Filtered runs per class of test/Capacitor.App.Tests.Unit and test/Capacitor.Cli.Core.Tests.Unit: OnboardingViewModelTests 25/25, SignInStepViewModelTests 44/44, WizardCompositionCloudSignUpTests 21/21, DoneStepViewModelTests 23/23, WizardSimpleStepsTests 21/21, EditionStepViewModelTests 10/10, WizardCompositionLocalPathTests 11/11, WizardCompositionHappyPathTests 7/7, WizardFunnelTests 3/3, OnboardingAccessibilityTests 1/1, WorkOSDiscoveryTests 24/24, OnboardingFacadeTests 39/39, OnboardingFacadeDiscoverOnlyTests 10/10, plus the two changed WizardStartupTests

🤖 Generated with Claude Code

A discovered workspace whose host 404s is now asked about at kcap-web before it is left out, so sign-in waits on one still provisioning instead of failing with no workspaces.

📝 Walkthrough

The wizard now distinguishes pending workspaces from unavailable workspaces, reports provisioning progress during sign-in, and resumes recent web sign-up. The Done page presents connected-agent and background-service information with updated browser, retry, and add-agent actions.

Changes: Onboarding flow

Layer / File(s) Summary
Pending workspace discovery
src/Capacitor.Cli.Core/Auth/*, test/Capacitor.Cli.Core.Tests.Unit/Auth/WorkOSDiscoveryTests.cs
Discovery tracks pending workspaces separately, excludes them from selection, and does not offer workspace creation while provisioning is pending.
Provisioning checks and sign-in feedback
src/Capacitor.App/Services/Onboarding/*, src/Capacitor.App/ViewModels/Onboarding/SignInStepViewModel.cs, test/Capacitor.App.Tests.Unit/SignInStepViewModelTests.cs, test/Capacitor.App.Tests.Unit/WizardCompositionCloudSignUpTests.cs
The app checks provisioning for eligible unavailable workspaces and reports wait or failure states to sign-in. Tests cover live, pending, failed, and undiscoverable outcomes.
Web sign-up timestamp and resume
src/Capacitor.App/App.axaml.cs, src/Capacitor.App/Services/AppStateStore.cs, src/Capacitor.App/Services/Onboarding/WizardComposition.cs, src/Capacitor.App/ViewModels/Onboarding/SignInStepViewModel.cs, test/Capacitor.App.Tests.Unit/*SignUp*, test/Capacitor.App.Tests.Unit/WizardCompositionLocalPathTests.cs
The app saves the time when web sign-up opens and clears it after a committed sign-in. An eligible timestamp selects Sign In as the relaunch step.
Done-page state and actions
src/Capacitor.App/ViewModels/Onboarding/*, src/Capacitor.App/Services/Onboarding/WizardComposition.cs, test/Capacitor.App.Tests.Unit/DoneStepViewModelTests.cs, test/Capacitor.App.Tests.Unit/WizardSimpleStepsTests.cs
The Done view model exposes agent and import messages, service state and details, browser and add-agent actions, and service retry. The wizard supplies service facts and refresh callbacks.
Done-page and wizard presentation
src/Capacitor.App/Views/Onboarding/*, src/Capacitor.App/ViewModels/Onboarding/EditionStepViewModel.cs, src/Capacitor.App/ViewModels/Onboarding/OnboardingViewModel.cs, src/Capacitor.App/ViewModels/Onboarding/WizardStep.cs, test/Capacitor.App.Tests.Unit/OnboardingAccessibilityTests.cs, test/Capacitor.App.Tests.Unit/OnboardingViewModelTests.cs, test/Capacitor.App.Tests.Unit/WizardStartupTests.cs
The Done page uses separate agent and service cards. The wizard shell moves lifecycle status and attention out of the footer, exposes the browser action, and bases Finish Later visibility on the current step. Tests cover presentation, accessibility, and action visibility.

Merge Risk: 🔵 Low · up to aaf0d

Sign-in may offer an available workspace five seconds late or end a later provisioning wait early. The issues are bounded but should be fixed or explicitly accepted before merging.

Security architecture risk: 🔵 Low · up to aaf0d

Sign-in now waits for workspace provisioning instead of silently substituting another workspace. The inspected paths preserve authenticated workspace discovery and separate credential-bearing status requests from anonymous workspace probes. No introduced security defect was established, but server-side authorization and deployment configuration were not verified.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — The inspected change affects the signing-in account's discovered workspaces and the desktop machine completing setup. It adds a bearer-bearing signup-status request during sign-in, but no tenant-origin bearer forwarding or increased administrative authority was established.

Trust Boundaries and Controls

  • observed — Discovered tenant origins are probed through the anonymous HTTP lane without an explicitly attached bearer. The status client attaches its bearer separately to the configured signup URL. KCAP_SIGNUP_URL can override that destination, so trusted process configuration remains a prerequisite; this is not a tenant-supplied URL control.

Resilience and Maintainability Implications

  • observed — After provisioning is confirmed pending, timeout and a later 401 return Pending rather than authorizing creation. Caller cancellation is checked after status requests and passed into delays. Concurrent probes are partitioned only after all complete, with a bearer-keyed live marker allowing another pending probe to stop waiting without becoming selectable.

An expired bearer reads every status as 401, so a failed workspace could otherwise hold sign-in busy for the whole wait.

Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
A pending workspace is dropped from discovery, so without this an account with one older workspace was signed in to it while the user waited for the new one.

Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
The progress sink posts to the UI thread, so a posted failure could land after the result it explains.

High-Level Assessment

The following are alternative approaches to this PR:

1. Wait before shared discovery
  • ➕ Could keep provisioning-specific results out of Cli.Core.
  • ➖ Would duplicate workspace-selection rules in the app and make preventing automatic selection or creation harder.

Recommendation: Keep the PR's split: the desktop-specific probe queries kcap-web, while shared discovery handles the Pending result consistently. This avoids making the CLI's own probe depend on website provisioning without allowing a pending workspace to be mistaken for no workspace.

Action required

1. Status outages hide existing workspaces ✗ Dismissed
Description
ProbeWorkspace returns Gone whenever its first signup-status response is not explicitly pending,
including a 401, transport failure, or server error. If the workspace host returned 404 while the
status service is unavailable, discovery removes that workspace and can offer to create another one.
Code

src/Capacitor.App/Services/Onboarding/WizardComposition.cs[162]

+            if (!ProvisioningPoll.IsPending(status.StatusCode, status.Body?.State)) return answer;
Relevance

●●● Strong

The documented discovery contract says outages keep workspaces, but this branch treats every
non-pending response as Gone.

PR-#1668
PR-#1805

ⓘ Recommendations generated based on similar findings in past PRs

Evidence
IsPending only accepts a 200 response with a nonterminal state; the status client returns 0 on
transport failure. Returning the preceding Gone answer removes the tenant, and an empty tenant
list reaches the creation offer.

Agent prompt
The issue below was found during a code review. Follow the provided context and guidance below and implement a solution

## Issue description
An inconclusive initial signup-status response currently turns a host 404 into a confirmed missing workspace.
## Fix Focus Areas
- src/Capacitor.App/Services/Onboarding/WizardComposition.cs[155-165]
## Recommended Fix
Distinguish terminal missing or failed statuses from 401, transport, parse, and server failures. Return an indeterminate answer for responses that cannot establish whether the workspace is gone, so discovery does not offer replacement creation.

2. Sign-in stops before provisioning finishes ✗ Dismissed
Description
ProbeWorkspace reuses the login-time bearer for every signup-status poll and returns Pending
on the first 401, ending its wait rather than refreshing the token. When a workspace takes longer
than the roughly five-minute WorkOS token lifetime, kcap-web rejects the status request even though
provisioning may still be underway, so desktop sign-in stops waiting before its 30-minute limit.
Code

src/Capacitor.App/Services/Onboarding/WizardComposition.cs[R172-173]

+                status = await provisioning.GetStatusAsync(endpoints.SignupUrl, bearer, slug, ct);
+                if (status.StatusCode == 401) return WorkspaceAnswer.Pending;
Relevance

●● Moderate

Token expiry can end the wait prematurely, but the PR intentionally treats 401 as a retryable
pending outcome.

PR-#1668

ⓘ Recommendations generated based on similar findings in past PRs

Evidence
The PR polls kcap-web with a fixed bearer and treats 401 as the end of the wait. The existing token
source documents that WorkOS access tokens expire after about five minutes; kcap-web verifies that
bearer before reading provisioning state and returns 401 for an expired token.

Agent prompt
The issue below was found during a code review. Follow the provided context and guidance below and implement a solution

## Issue description
The desktop provisioning probe reuses an access token that can expire during its 30-minute wait. kcap-web then returns 401 and the probe ends the wait before the workspace is ready.

## Fix Focus Areas
- src/Capacitor.App/Services/Onboarding/WizardComposition.cs[152-181]
- src/Capacitor.Cli.Core/Auth/OnboardingFacade.cs[448-455]
- src/Capacitor.Cli.Core/Auth/WorkOSTokenSource.cs[24-60]

## Recommended Fix
Pass a refresh-capable WorkOS token source into the desktop probe and obtain a current bearer for each kcap-web status request. Preserve the rotated refresh token for any subsequent authentication steps, and test a wait spanning access-token expiry.

3. Cancelled sign-ins can continue discovery ✓ Resolved
Description
ProbeWorkspace passes the attempt's cancellation token into GetStatusAsync but does not check it
when that client converts cancellation into status code 0. If cancellation occurs during the first
status request, the probe returns Gone and discovery can proceed toward the create offer instead
of stopping the cancelled attempt.
Code

src/Capacitor.App/Services/Onboarding/WizardComposition.cs[R161-162]

+            var status = await provisioning.GetStatusAsync(endpoints.SignupUrl, bearer, slug, ct);
+            if (!ProvisioningPoll.IsPending(status.StatusCode, status.Body?.State)) return answer;
Relevance

●●● Strong

Cancellation is converted to status 0, and the probe lacks a direct cancellation check before
returning Gone.

PR-#1668
PR-#1710

ⓘ Recommendations generated based on similar findings in past PRs

Evidence
The status client catches OperationCanceledException and returns 0; the initial probe branch
treats that as non-pending and returns Gone. Discovery then drops gone tenants and can enter its
creation branch.

4. Unusable workspaces hold sign-in busy ✓ Resolved
Description
ProbeWorkspace omits ActiveNoOrg from the terminal verdicts it handles during its provisioning
loop. If signup status changes from pending to active without a WorkOS organization while the host
still returns 404, sign-in keeps polling until the wait limit and then reports that creation is
still in progress.
Code

src/Capacitor.App/Services/Onboarding/WizardComposition.cs[R174-177]

+ if (ProvisioningPoll.Classify(status.StatusCode, status.Body?.State, status.Body?.WorkosOrgId)
+                    is PollVerdict.Failed or PollVerdict.NotFound or PollVerdict.Forbidden) {
+                    failed(tenant.Label);
+                    return WorkspaceAnswer.Gone;
Relevance

●●● Strong

ActiveNoOrg is explicitly terminal but omitted from the loop’s terminal verdict handling.

PR-#1392
PR-#1668

ⓘ Recommendations generated based on similar findings in past PRs

Evidence
ProvisioningPoll explicitly classifies active-without-organization as terminal, whereas the new
loop handles only three other terminal verdicts and eventually returns Pending.

src/Capacitor.App/Services/Onboarding/WizardComposition.cs[166-181]

An active workspace without an organization is a terminal provisioning outcome, but the new polling loop treats it as pending.
## Fix Focus Areas

5. Open agents may not send sessions here ✗ Dismissed
Description
RestartNote says already-open agents start storing sessions when launched again, but it never says
that they begin sending those sessions to this workspace. A user reading the Done page cannot tell
what newly installed hooks change for an agent that is already running or that the destination is
the current workspace.
Code

src/Capacitor.App/ViewModels/Onboarding/DoneStepViewModel.cs[17]

+    public const string RestartNote = "Agents already open will start storing sessions the next time you launch them";
Relevance

●●● Strong

The ticket requires explaining that existing agents send sessions to the current workspace, not
merely when storage begins.

PR-#1668
PR-#1471

ⓘ Recommendations generated based on similar findings in past PRs

Evidence
The added Done-page note describes when already-open agents are launched again but does not identify
what they pick up or that sessions are sent to this workspace, which the ticket-derived onboarding
requirement explicitly requires.

Clarify when already-open agents use newly installed hooks

6. Relaunch can land on sign-in during a local install ✓ Resolved
Description
The new startAt condition only excludes signedInAtStart and committedLocalAtStart. It does not
check Pending() or Installed(), although both lock the Edition step and put the run on the local
path. Say a user opened kcap.ai's sign-up, then went back and started a local install, and
relaunched within 24 hours while that install is still pending. The wizard then forces itself onto
the SignIn step, which is pass-through on the local path (`passThrough: () => signedInAtStart ||
OnLocalPath()). OnboardingViewModel picks the start index with a bare FindIndex` and never skips
pass-through steps, so the run opens on a page it should step over instead of resuming the install.
Code

Relevance

●●● Strong

Pending local installs follow the local path, yet startAt can force the pass-through SignIn step.

PR-#1392
PR-#1711

ⓘ Recommendations generated based on similar findings in past PRs

Evidence
The Edition lock covers Installed() || Pending() || CommittedLocal(), and OnLocalPath() includes
Pending(), which makes SignIn pass-through. The new startAt guard checks only
committedLocalAtStart. The constructor sets _index from applicable.FindIndex(s => s.Id == id)
without checking PassThrough, unlike FirstShownFrom(0).

Agent prompt
The issue below was found during a code review. Follow the provided context and guidance below and implement a solution

## Issue description
The web sign-up resume forces the wizard to start on SignIn even when a local install is pending or already installed. On that path SignIn is pass-through, and Edition is locked.

## Fix Focus Areas
- src/Capacitor.App/Services/Onboarding/WizardComposition.cs[334-337]
- src/Capacitor.App/ViewModels/Onboarding/OnboardingViewModel.cs[121-131]

## Recommended Fix
Make the startAt condition `options.ResumeWebSignUp && !signedInAtStart && !committedLocalAtStart && !Pending() && !Installed()`. Option: move the check into one helper such as `!edition.PassThrough && !signIn.PassThrough`. Also consider making OnboardingViewModel fall back to `FirstShownFrom(0)` when the requested start step is pass-through.

7. A figures comment repeats its binding ✓ Resolved
Description
The comment above the figures card only restates that the card shows figures while the import runs
and after it finishes, which is already conveyed by IsVisible="{Binding ShowsFigures}". A later
reader gains no constraint or rationale from this comment, so it adds maintenance noise without
explaining behavior that could otherwise be misunderstood.
Code

src/Capacitor.App/Views/Onboarding/DonePaneView.axaml[37]

+ <!-- Figures, while the import runs and after. -->
Relevance

●●● Strong

Recent review history accepts removing comments that merely restate visible bindings and layout.

PR-#1827
PR-#1681

ⓘ Recommendations generated based on similar findings in past PRs

Evidence
The changed comment describes the figures section without adding rationale, while the immediately
associated binding already identifies when the section is visible. This violates the requirement to
reserve comments for non-obvious, behavior-critical constraints.

Rule 2762993: Restrict comments to documenting non-obvious, behavior‑critical constraints
src/Capacitor.App/Views/Onboarding/DonePaneView.axaml[37-38]

Agent prompt
The issue below was found during a code review. Follow the provided context and guidance below and implement a solution

## Issue description
The figures comment merely repeats the `ShowsFigures` visibility binding and does not document a non-obvious constraint or rationale.

## Fix Focus Areas
- src/Capacitor.App/Views/Onboarding/DonePaneView.axaml[37-37]

## Recommended Fix
Remove the comment. Keep it only if it is rewritten to explain a behavior-critical constraint that is not apparent from the binding and surrounding markup.

8. Service warnings vanish from setup ✓ Resolved
Description
DonePaneView renders the lifecycle detail only inside a panel visible when ServiceFailed is
true, replacing the footer that independently displayed status and attention text. When the service
is classified as running but reconciliation reports a stale transaction marker or mismatched daemon
process, that warning no longer appears on the Ready page.
Code

src/Capacitor.App/Views/Onboarding/DonePaneView.axaml[R169-171]

+ <SelectableTextBlock x:Name="ServiceDetailsText" FontSize="11.5" LineHeight="17" TextWrapping="Wrap"
+ Foreground="{StaticResource OnboardingMutedBrush}"
+ Text="{Binding ServiceDetails}" IsVisible="{Binding DetailsVisible}" />
Relevance

●● Moderate

The concern conflicts with the PR’s intentional details-behind-failure-panel design; no close
rejection precedent confirms conversion.

PR-#1827
PR-#1392

ⓘ Recommendations generated based on similar findings in past PRs

Evidence
The lifecycle controller emits attention for inconsistent service snapshots, including cases with an
attached daemon. Composition still passes that text into Done facts, but the new view displays it
only when the failure panel is visible.

src/Capacitor.App/Services/DaemonLifecycleController.cs[688-710]
src/Capacitor.App/Services/Onboarding/WizardComposition.cs[301-323]
src/Capacitor.App/ViewModels/Onboarding/DoneStepViewModel.cs[164-180]
src/Capacitor.App/Views/Onboarding/DonePaneView.axaml[156-171]

Agent prompt
The issue below was found during a code review. Follow the provided context and guidance below and implement a solution

## Issue description
The Ready page hides lifecycle attention whenever the background service is classified as running.
## Fix Focus Areas
- src/Capacitor.App/Views/Onboarding/DonePaneView.axaml[156-174]
- src/Capacitor.App/Services/Onboarding/WizardComposition.cs[301-323]
## Recommended Fix
Expose lifecycle attention separately from the service-failure details and render it on the Ready page regardless of the service pill state.

The status client reads a cancelled request as a transport failure, so the probe checks the token after each status call.

Discovery awaits every probe together, so a provisioning wait held the live workspaces back.

A workspace that did not answer may be the user's outage, not a choice, so it must not replace the one being created.
