Change

A paste, pick or drop kept the first four files and silently dropped the rest (MAX_IMAGES_PER_ACTION = 4). Pick ten photos on a phone, get four, no hint about the other six. The server has no such limit: each file is its own POST /api/pane/image under 8 MB.

Now the default is 20, and Settings → Chat → Files at once sets it per device, 1 to 50. If a pick has more, the message box says "Attached N of M files" and names the setting.

It's a browser setting, not an env var, because the browser applies the limit; a variable would need a contract field on every bridge. New strings are translated (ko, ja, zh, tr); DESIGN.md and the changelog are updated.

Validation

  • settings.test.ts: default, rounding, clamping, wrong type, device scope.
  • ui-regression.ts: six files at the default all upload with no note; at a limit of 2, three files (the first over 8 MB) give one upload and a note with both the size error and "Attached 2 of 3 files". Fails without the change.
  • bun run check run --build bun scripts/ui-regression.ts passes. bun run check fast passes except check.test.ts and install-star.test.ts, which fail the same way on main on macOS.

📝 Summary

Summary by CodeRabbit

  • New Features
    • Set how many files a single paste, selection, or drop can attach in Settings → Chat → Files at once. The device-specific limit ranges from 1 to 50 and defaults to 20.
    • When an action exceeds the limit, the composer reports how many files were accepted and points to the setting.
  • Bug Fixes
    • File attachments are no longer silently capped at four per action.

Walkthrough

Adds a device-specific setting for the number of files attached in one paste, pick, or drop. The default is 20, and the allowed range is 1–50. The composer applies the limit and reports omitted files.

Changes

Attachment limit

Layer / File(s) Summary
Attachment limit setting
src/lib/settings.ts, shared/telemetry.ts, src/lib/settings.test.ts, src/lib/api.test.ts, telemetry/worker.test.ts
Adds device-specific attachLimit, defaults it to 20, and rounds and clamps numeric values to 1–50. Telemetry snapshots and validation include the setting. Tests cover sanitization, scope, and snapshot updates.
Setting control and upload behavior
src/components/SettingsDialog.tsx, src/components/Composer.tsx, src/lib/i18n.*.ts, scripts/ui-regression.ts, DESIGN.md, CHANGELOG.md
Adds the Chat setting control and applies its value to attachment batches. The composer reports accepted and total file counts when it omits files, and retains the notice with upload errors. Translations, documentation, changelog, and UI regression coverage include the setting and behavior.

Reviewed head e751db8. The per-device limit is sanitized and the setting, translations and upload selection are wired consistently; no blocking code defect found in this scoped review.

Verification on an isolated archive of this head: src/lib/settings.test.ts (56 passed), src/lib/i18n.test.ts (20 passed), using existing installed dependencies. Browser/integration/full CI were not rerun; these unit results are not merge approval.

Currently CONFLICTING with main. Resolve against the current composer implementation, coordinate with #864/#872, and rerun the required checks on the final head before merging. Do not close merely because of the conflict; this configurable limit is distinct from the upload ordering/path integrity fixes.

Minor wording issue: the new note counts selected candidates, not successful attachments (the oversized-file regression intentionally says “Attached 2 of 3” after only one upload succeeds). Consider wording it as a selection/limit count to avoid claiming failed files were attached.

Review follow-ups on devswha#863 (Codex astra medium, 2026-10-12), merged on top of
devswha#864's upload queue:

- The limit applies where a paste, pick or drop is admitted; the queue still
uploads three at a time, so a limit of 20 never means 20 uploads at once,
and the note about files left out travels with the batch's failures.
- "Attached N of M" claimed success for files that had not uploaded yet, or
failed; the note now says only the first N of M files were taken, in all
four dictionaries, and the regression expects that wording.
- The range stays 1 to 50 as the PR describes; 20 is the default.

…pshot

devswha#866's schema asks for a collection decision on every new Settings key: attachLimit is a bounded
integer (1-50), so it is reported like the other numbers. 46 values and 7 flags/counts now.

Merge-session review (Codex astra medium, 2026-10-12) on top of the earlier read-only review; merged onto current main (after #864) as 1bffa26, with two follow-ups (454abc3, 0d3f252):

  • Resolved against fix(composer): parallel uploads, paths at the start #864's queue. The per-pick limit now applies where a paste, pick or drop is admitted into the shared upload queue, which still uploads three at a time, so a limit of 20 never means 20 uploads at once. The note about files left out is told at the pick and repeated beside an upload error of that batch. Main's upload regressions are kept as they are; this PR's limit regression follows them.
  • Note wording. "Attached N of M files" claimed success for files that had not uploaded yet, or failed (the regression's own oversized case shows one upload and said "Attached 2 of 3"). It now says only the first N of M files were taken, in all four dictionaries; the regression expects that wording.
  • Range stays 1 to 50 with 20 the default, as the PR describes; the review's reading of 20 as the maximum was mistaken.
  • feat(telemetry): report safe app setting values #866 (merged meanwhile) asks for a collection decision on every new Settings key: attachLimit is a bounded integer, so it joins the anonymous settings snapshot like the other numbers.

Verified locally: typecheck, build, unit tests, the full ui-regression on the merged tree. Merging once the fork CI run finishes. Thanks for the setting and the honest note about what the counts meant.

Comment thread src/components/Composer.tsx Outdated
CodeRabbit on 1bffa26: one ref held only the latest pick's note, so an upload error from an
earlier pick repeated a later pick's wording or none. Each attachment carries the note of the pick
it came in with.

## Change

Two release-time mistakes that keep coming back now fail CI instead of
relying on memory: forgetting to raise the remote bundle version, and
releasing before the telemetry Worker has been deployed. Both checks
live in `scripts/release-guards.ts`, which runs in CI's **Fast checks**
(after `check fast`, once a shallow fetch has pulled in the tags) and in
the **Release** preflight (`--release X.Y.Z`).

A tree counts as a release when its `package.json` version has no
`v<version>` tag yet: a release PR, `main` between that PR's merge and
the Release run, and the Release run itself. Every other tree passes at
once, so feature PRs are not affected.

### Remote bundle version
- The inputs are what `build-remote-bundle.ts` packs: `server/` and
`shared/` (without `*.test.ts`, `*.md` and `server/fixtures/`),
`bun.lock`, `patches/`, the builder itself, and the dependency fields of
`package.json`. `dist/` is left out: the connection server serves the
page, and the bridge never does.
- Baseline: the `remote-vN` tag for the `REMOTE_BUNDLE_VERSION` in the
tree. If that tag exists and the inputs differ from it, the check fails
and says: raise N to N+1 in `shared/machines.ts`, then push
`remote-v(N+1)` after the merge and before Release. If the tag does not
exist yet (N was raised in this PR), the PR passes. The Release run
fails until `remote-vN` is published from a tree with these same inputs.
It also fails when N is lower than an existing `remote-vM`.
- Tested on past releases: v0.4.5 to v0.4.8 pass. **v0.4.4 would have
failed**: it shipped `server/index.ts`, `server/prompt.ts`,
`server/conversation.ts`, `bun.lock` and others with no new bundle
(remote-v23 was cut at v0.4.3).

### Telemetry Worker
- Parity between client and Worker already holds at compile time: the
Worker validates with `shared/telemetry.ts`, and
`telemetrySettingsSnapshot` must cover every Settings field. A new unit
test in `src/lib/settings.test.ts` adds a clear failure message on top:
it lists each key the app sends that the Worker refuses, and the
reverse. The message says to add the key to `TelemetrySettings` and
`TELEMETRY_SETTINGS_VALIDATORS` and to the worker.test.ts fixture, then
deploy the Worker before releasing. `TELEMETRY_SETTINGS_KEYS` is
exported for this test.
- What the code alone cannot show is whether the Worker was deployed.
`telemetry/deployed.json` stores the sha256 of `telemetry/worker.ts` +
`shared/telemetry.ts` as last deployed. A release whose sources differ
fails and says to deploy (telemetry/README.md), run `bun
scripts/release-guards.ts --worker-deployed` and commit the file.
**Starting value:** the v0.4.8 sources. #866 and #863 changed the schema
after that, so the next release PR will fail this check until the Worker
is deployed and the file is updated. That deploy is already planned
before the next release, so the failure is intended.

### Release metadata
- `server/release-notes.test.ts` already requires patch notes in every
language, but only for versions that have a CHANGELOG heading.
`release.yml` checked the version itself only after merge. The guard now
runs the same `releaseNotes()` check on the release PR, so a version
bump without a CHANGELOG section, without a full
`release-summaries.json` entry, or with a mismatched `herdr-plugin.toml`
fails before merge.

Docs: one paragraph in docs/development.md "Releasing" (the language
list there now includes `tr` as well), one line in telemetry/README.md
Deploy, one pointer in scripts/AGENTS.md. No CHANGELOG entry, since
users see no change.

## Validation
- `bun run check fast`: workflow syntax, generated types, typecheck,
build, unit (3031 pass, 0 fail).
- `scripts/release-guards.test.ts` builds throwaway git repos and checks
each case: a tagged tree is left alone; a release PR that changed only
the client passes; server, `bun.lock` and dependency changes under an
already-published bundle fail; a raised bundle passes the PR but fails
Release until `remote-vN` exists; a changed Worker without a recorded
deploy fails; missing patch notes fail.
- On this branch: `bun scripts/release-guards.ts` reports "Not a
release" and exits 0. `--release 0.4.8` fails with both expected
messages: 22 bundle inputs changed since remote-v27, and the Worker was
changed since its deploy.
- Simulated the CI step on a `--depth 1` clone: the tag fetch takes
about 3 s and fetches 92 tags. With `package.json` bumped to 0.4.9, all
three problems are reported.
- Mutation check: adding a key to the snapshot that the Worker does not
accept fails the new settings test with the "add it ... deploy the
Worker before releasing" message.
