Change

A Hermes Agent pane had no conversation reader, so Chat fell back to the terminal-text heuristic, which does not read Hermes's screen as a conversation: the chat stayed empty or showed the terminal text. herdr already labels these panes hermes (on macOS with HERDR_AGENT=hermes, see below).

This adds server/hermes.ts, a read-only reader for Hermes's own SQLite store, <home>/state.db (HERMES_HOME, else ~/.hermes / %LOCALAPPDATA%\hermes, and profiles under <home>/profiles/<name>):

  • Bound by proof, never by directory or recency. The session is the one herdr's Hermes integration reports (herdr:hermes, kind id, from herdr integration install hermes), else the one a foreground process of the pane holds in Hermes's own lease registry (runtime/active_sessions.json; the classic CLI is that process, the TUI's gateway is in the same group). The classic CLI keeps its lease on a session /new ended, so a leased session that has ended keeps the terminal fallback; with the integration the chat follows /new. A session that is neither in a store the server knows nor placed by a lease keeps the terminal rather than showing an empty chat.
  • Hermes's own display projection (hermes_state_messages.py): rows that are live or were summarized by a compaction (active = 1 OR compacted = 1), no model_only rows, one row per display_order group (compaction generations collapse, the live copy wins), \0json: list content decoded. rewind_count is part of the history id, so an undo/rewind reloads the chat.
  • Turns: prompts, reasoning, answers, and tool calls with their output: a terminal call's {output, exit_code, error} is unwrapped and marked failed on a non-zero exit, and a long output is cut with an output_ref the tool-output endpoint serves whole. A compaction summary is a compact part, runtime rows (model_switch, skill_invocation, …) are notices, a steer is the user's text, hidden rows are skipped.
  • Paging by display group with the same before/since/from cursors as the OpenCode reader (it reuses pageStart). Answers are cached per session signature; a store Hermes holds for a moment answers the cached page; a missing, foreign or unreadable store keeps the terminal fallback. Newer columns are optional, so an older schema still reads. The store is opened read-only per request (Hermes only defers its own structural maintenance while another process holds the file, and these reads close within milliseconds).
  • Wiring: hermes-transcript in shared/protocol.ts, paneConversation/toolOutput, createServer({ hermesHome }) for isolated tests, the demo transport's source mapping, and hermes: "Hermes Agent" in the agent picker labels.
  • Work blocks count Hermes's terminal, read_file/search_files and write_file/patch as commands, reads and edits, and its rows read "Ran …", "Read …", "Wrote …".
  • Docs: the supported-agents table and a paragraph in docs/guide.md, the four READMEs, server/AGENTS.md, CHANGELOG.

macOS note. herdr 0.9.3 does not recognize Hermes's installer launcher (python3.14 -I -c '<bootstrap>') on macOS, so such a pane has no agent and is in neither the sidebar nor this reader (herdrdev/herdr#5068, herdrdev/herdr#5078). On Linux Hermes renames its process to hermes and herdr sees it. herdr's documented wrapper hint, HERDR_AGENT=hermes hermes, makes herdr recognize it on macOS, and then this reader reads it. Nothing here works around herdr's detection.

Not covered: images in a prompt are not shown (their text is), and Hermes's approval prompts are answered in the terminal.

Validation

  • bun run check full: Fast checks pass (generated types, typecheck, build, unit tests 2030 pass / 7 skip / 0 fail). Integration lane: 308 pass, 0 fail. Browser lane: every script passes except two that fail the same way on an unmodified origin/main checkout on this PC, which was under heavy CPU load from other jobs at the time (load average 15–21): terminal-arrows-clicks-regression (held-arrow max latency over its 150 ms bound; alternating runs gave 173.7 / 172.5 / 273.0 ms on main and 205.2 / 203.3 / 145.5 ms on this branch) and file-viewer-regression ("test Codex process did not start" on both). The remaining lane scripts were run on their own after the stop: all pass.
  • server/hermes.test.ts (20 tests, synthetic stores): turns and tool results, notices/compaction/hidden rows, \0json: content, cut output and the whole-output read, the display projection across compaction, rewind and model-only rows, an older schema without the newer columns, paging with before/from and a cursor an undo removed, the rewound history id, the answer cache, a busy store (DELETE journal with a second connection holding BEGIN EXCLUSIVE), unavailable stores, and session binding (report, profile home, lease, two leases, an ended lease, a report on a pane herdr does not call hermes, an unknown home).
  • server/api.contract.test.ts "Hermes conversation API": the terminal fallback without a report, then with a herdr:hermes report the turns and the whole tool output through /api/pane/conversation/tool-output.
  • Live, on an isolated herdr session (herdr 0.9.3, Linux x64) with a real Hermes Agent (2026.9.24, git 5f045f8, state.db schema 31) talking to a local OpenAI-compatible stub, through this branch's server and a headless Chrome:
    • classic CLI, hermes --tui, a typed hermes and herdr agent start --kind hermes;
    • Hermes's own installer launcher (generated with hermes_cli._launchers._launcher_script, the 7 KB python -I -c one from Native restore drops HERDR_AGENT hint: restored Hermes (python -I -c launcher) resumes but is absent from agent list herdrdev/herdr#5078) with its process title left as macOS leaves it (python3): unrecognized by herdr without the hint, recognized with HERDR_AGENT=hermes, status working → idle, and the chat reads it (CLI and TUI);
    • with and without the herdr integration: with it the chat follows /new; without it the pane after /new keeps the terminal fallback;
    • a message sent from the chat composer reaches Hermes and its turns appear while it works; on a session's first turn the chat shows the terminal fallback for about 2 s, until Hermes writes its first row (the existing not-started path).
  • Not run: macOS and Windows.

Merge Risk

Merge Risk: 🔵 Low · up to 7c363

Chat can show stale tool output after a session or store change, and an old link can still retrieve output removed from conversation history. These bounded issues should be addressed or accepted before merging.

Security Architecture Review

Security architecture risk: 🟡 Moderate · up to 7c363

The integration preserves existing access controls and restricts fresh reads to the pane’s selected session. However, tool-output retrieval does not preserve the transcript’s visibility restrictions, and browser caching can retain output beyond its current history or store identity. These issues affect sensitive conversation content, without demonstrating broader unauthorized access or additional execution privileges.

Retained concerns

  • Medium · security · observed: The new tool-output reader accepts any matching tool row in the currently bound session, without enforcing active/compacted status, model-only exclusion, hidden status or display-group selection. A retained or guessed numeric reference can therefore retrieve stored output excluded from the current transcript projection, including after a visibility transition. Existing HTTP admission and session matching limit this to permitted clients and the selected session.
  • Medium · security · inferred: Hermes output references contain only a database row number, while their request URL contains only pane identity and reference. Successful responses receive a 24-hour private immutable cache policy. Browser reuse can bypass current session resolution and visibility checks; switching stores or replacing a database can also reuse a row number and display previously cached output under a different conversation. Client history scoping cancels stale requests but does not partition the browser cache. The generic policy is pre-existing; its application to Hermes is introduced here.

Security review details

Security Blast Radius

  • inferred — The demonstrated fresh-request exposure is stored tool content within the pane’s currently selected Hermes session, for clients admitted by existing access controls. Numeric references permit targeting tool rows without proving they were displayed. Cached exposure is limited to the private browser cache; shared-cache, cross-tenant access, database writes and privilege escalation were not established.

Security Findings and Attack Paths

  • inferred — A permitted client can submit a retained or guessed hermes:numeric-row reference for the current pane. The output query can return a tool row omitted by transcript visibility rules. Separately, a previously successful browser response can be reused without rerunning current binding checks. Exact upstream rewind mutations and browser replay were not dynamically tested.

Trust Boundaries and Controls

  • observed — HTTP admission, qualified integration reports, foreground-process lease matching, ambiguity rejection and SQL session matching constrain access. These are meaningful counterevidence against arbitrary-session access, but session membership is weaker than current transcript visibility and browser cache reuse does not invoke these server controls.

Resilience and Maintainability Implications

  • observed — Source tests specify compaction projection, model-only exclusion, removed-cursor rejection and rewind history changes. The inspected output test covers successful retrieval and invalid references, not retrieval after visibility changes. Conversation HTTP responses use no-store, providing a stronger lifecycle boundary than the Hermes output route.

Hardening Proposals

  • proposed — Use a common current-display eligibility rule for transcript and whole-output reads. Treat Hermes output as non-cacheable unless references and request identity are bound to immutable store, session and history identities. Validate the contract across rewind, compaction, store replacement and stale-reference replay.

Do not cache a Hermes tool output as immutable.

A Hermes ref is hermes:<row id>. It is a row id in a SQLite database, not a stable call id. These responses are sent with max-age=86400, immutable. A store can be replaced (a new profile, a deleted state.db) while the pane id stays the same. In that case the same ref can name a different row, and the browser serves the old cached output for a day. Send no-store for HERMES_TOOL_REF, as the code already does for OpenCode refs.

Reject stale Hermes tool-output references.

hermesTurns issues hermes:<row.id> for trimmed tool rows. After undo or rewind marks that row active = 0 and compacted = 0, hermesConversation removes it, but hermesToolOutput still returns its output by ID. Comparable readers reject outputs from abandoned history.

Thanks for this. A Hermes Agent conversation reader is already under review in #604, opened earlier and reviewed by the maintainer, so I'm closing this as a duplicate to keep that work in one place. If your reader handles something #604 misses (profiles under <home>/profiles/<name>, the Windows home, or binding by herdr's session report), a comment on #604 with the case would be very welcome.
