feat(telemetry): report delegated-transcript coverage in the banner - #4326
Conversation
The banner counted parent and subagent transcripts as one number. Most Claude runs now delegate to a subagent, so a parent-only reading can fall for reasons unrelated to behaviour. Print the parent/delegated split and check it against the subagents each parent names (agentId records): in this walk, outside the window or cap, or missing on disk. A missing transcript or an unreadable parent is UNKNOWN and exits 2. Refs #4325 Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
Under pipefail a matched grep -q can SIGPIPE its writer and report the pipeline as failed, which would bin an in-walk transcript as outside it. Refs #4325 Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>

Every named helper session was found on disk. The 116 outside the window belong to long-running main sessions whose helper files were last written more than a day ago, so they were left out on purpose. The lookup added about 2 s. The only change since that head ( |

Valid JSON may space the colon; a parent written that way named no subagent and read as a clean inventory. Match optional whitespace and cover it with a fixture. Refs #4325 Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>

Background and nested launches name their subagent only in tool-result text, which an echo reproduces, so the agentId inventory cannot cover them. On the live 1-day window 44 of 89 delegated transcripts were such launches. Print them as not inventoried so the inventory never reads as complete when it covered half the delegated set. that parent was excluded instead of classifying the helper as unnamed. Preserve
the existing unnamed classification when its parent is included and has no
matching parent agentId record.
- Around line 2807-2808: Update the parent-record inventory logic around the
grep assignment to parse each selected parent as structured data, extract agent
IDs only from launch-result fields, and report UNKNOWN if a parent cannot be
parsed or its expected inventory cannot be built; do not treat a missing text
match as a valid empty inventory.
- Around line 2814-2815: Update claude_delegated_coverage so SF_CACHE membership

A whitespace-only parent or named helper is a valid, empty JSON stream, so jq empty accepted it: the parent read as an empty launch inventory and the helper as covered. Both now need at least one parsed record. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>

Learning: For prose “subagent definition” documents under `.claude/agents/**` (e.g., `portfolio-surveyor.md`) that are interpreted by an LLM rather than executed deterministically: in CI, use focused textual contract assertions (e.g., checking required sections, prompts, and structural constraints). Do not attempt behavioral validation by simulating it via non-deterministic model invocations; behavioral validation should require live Surveyor runs.
For executable components under `.claude/scripts/**` (e.g., `release-bot-exemption.sh`): use fixture-driven, deterministic tests that exercise the script logic with controlled inputs/outputs (rather than model calls).

A transcript still being written (the run's own session or a live subagent) can end on a half-written record. A failed read is retried once after a second; a file that is really cut short fails both reads. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>

Learning: For prose “subagent definition” documents under `.claude/agents/**` (e.g., `portfolio-surveyor.md`) that are interpreted by an LLM rather than executed deterministically: in CI, use focused textual contract assertions (e.g., checking required sections, prompts, and structural constraints). Do not attempt behavioral validation by simulating it via non-deterministic model invocations; behavioral validation should require live Surveyor runs.
For executable components under `.claude/scripts/**` (e.g., `release-bot-exemption.sh`): use fixture-driven, deterministic tests that exercise the script logic with controlled inputs/outputs (rather than model calls).

A launch record whose agentId is not a plain id was dropped silently, so the parent read as a known inventory with one launch fewer. It now makes that parent unreadable, and the run exits 2. Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>

Printing a coverage UNKNOWN beside a clean exit let a scheduled caller accept a failed read as clean. Drift and outcomes never read the Claude walk, so a run of only those sections now skips the coverage entirely; every other section prints it and fails on it as before. Why
Most Claude engineer runs now hand their work to a helper session that is recorded in a separate file. The telemetry report counts both kinds of file as one number, so the Agent Improver cannot tell how much of a reading comes from those helper sessions. On this morning's run, a count that left them out showed a fall that was not real: a share that actually rose from 26% to 46% read as falling from 42% to 24%.
What
The report's header now says how many of the Claude files are main sessions and how many are helper sessions. It checks the helpers against the ones each main session records starting, reports each as read, deliberately left out of the time window, or missing, and counts the helpers no record names (those started in the background or by another helper) so a partial check never reads as complete. A missing helper or an unreadable main session is reported as unknown; no other part of the report changes.
