Problem

The #1607 push guard decided "is this remote commit dev-lead's own?" from the committer email. Since ADR-0008, dev-lead commits as 36422719+don-petry@users.noreply.github.com. The owner's machine and every Claude Code session use that address too. So every owner commit on a dev-lead branch was classified as dev-lead's. incorporate_remote_head then took the "own history rewrite" path, and the caller force-pushed over the commit. This happened on combsmith/.github #1314 and #1315 on 2026-10-11 (timeline in #2313).

Change

_commit_is_dev_lead now trusts only evidence that dev-lead records itself. The committer identity is no longer consulted.

Evidence Where it comes from What a copy does
SHA this run pushed _PUSH_GUARD_PUSHED, appended after each successful push_no_clobber / push_with_merge_guard n/a (exact SHA)
Dev-Lead-Stamp: <hash> trailer dev_lead_stamp_trailer (git-identity.sh) on every commit the harness makes: fix-reviews commit_and_push, fix-ci, and fix-issue (final + checkpoint). The hash covers the commit's own tree and parents. An amend, cherry-pick or rebase keeps the trailer text but changes the tree or parents, so the copy does not match

Any other commit counts as steering: the guard rebases it in, or stops with return 2. The decision is a pure function, _push_guard_ownership_verdict (ADR-0004). ADR-0011 rule 1 now defines what "foreign" means.

Option 1 from the issue alone would cover only this run's pushes. The stamp covers dev-lead's rewrite of a commit an earlier run made.

Risk

  • Commits the model makes itself are not stamped. A commit the engine creates with its own git commit is recorded only once this run pushes it. A later run treats it as foreign, so a rewrite of it rebases or stops instead of force-pushing. That trade fails safe: nothing is lost, and the worst case is an escalation.
  • The stamp is a record, not a signature. It stops accidental copies, not someone who computes a stamp on purpose.
  • The trailer line is 56 characters, within commitlint's 100-character footer limit.

Test plan

Rollback

Revert this commit. Without the guard's ledger and stamp check, the unused trailer on new commits does nothing.

Monitoring

When an owner commit is incorporated, the run summary now says "maintainer steering incorporated (#1607)". Before this change, that line never fired for owner commits. The thing to watch is any head_ref_force_pushed on a dev-lead PR that the owner also pushed to.

Closes #2313

View guided diff Turn on auto-fix

Since ADR-0008 dev-lead commits as 36422719+don-petry@users.noreply.github.com,
the same address the owner's machine and every Claude Code session use. The
#1607 guard classified a remote commit as dev-lead's own from that email, so
every owner commit pushed to a dev-lead branch counted as dev-lead's and was
force-pushed over (combsmith/.github #1314 and #1315, 2026-10-11).

_commit_is_dev_lead now trusts only evidence dev-lead records itself:

- the SHAs this run published with push_no_clobber or push_with_merge_guard
  (_PUSH_GUARD_PUSHED), and
- a Dev-Lead-Stamp trailer on the commits the harness creates, whose hash
covers the commit's own tree and parents. An amended, cherry-picked or
rebased copy carries the trailer text but no longer matches it.

The committer identity is not consulted. Anything without a record is
steering: rebased in, or the push stops. The decision is the pure
_push_guard_ownership_verdict, with bats cases for an owner commit with the
same email (kept), dev-lead's rewrite of a stamped commit (still
force-pushes), and a stamp copied onto another author's commit (not trusted).

Summary by CodeRabbit

  • Bug Fixes
    • Improved how automated changes are distinguished from other commits, reducing the risk of overwriting work made under the same account.
    • Commits published during a run are now recognized consistently, while matching author or committer details alone no longer indicate ownership.
    • Added checks to ensure commit markers match the exact tree and parent history before treating a commit as automated.

The push guard now identifies dev-lead commits by SHAs pushed during the current run or a matching Dev-Lead-Stamp over the tree and ordered parents, not by committer identity. Commit creation paths add the trailer, and tests cover shared identities, stamp matching, and rejected copied or mismatched stamps.

Explanation

The description covers the core required information through Problem, Change, Risk, Test plan, Rollback, and Monitoring sections. The Change section serves as the summary, and the reported test status clearly identifies the full unit suite as pending CI.

Full details: Linked Issues check

Explanation

Issue #2313 requires ownership logic that does not trust the shared committer email, uses a pure ownership function, and has bats coverage for a same-email remote commit that this run did not push. The PR changes ownership to use the in-run pushed-SHA ledger or a Dev-Lead-Stamp whose tree and ordered parents match. The reported tests cover same-email owner commits, conflicting commits, pushed SHAs, stamped rewrites, copied stamps, exact stamp matching, and the email-only case. These changes address the issue's coding requirements.

Full details: Out of Scope Changes check

Explanation

The changed guard and ledger code implement #2313. The stamp helper and its integrations in fix-ci, fix-reviews, and fix-issue provide the recorded ownership evidence required by the guard. ADR-0011 documents the rule, and the bats changes test the new behavior. No unrelated change is shown in the supplied PR summary.

dev-lead is withholding action on this item.

It is labeled dev-lead:hands-off (deliberately kept off-limits to dev-lead (e.g. changes to the dev-lead automation itself)), so dev-lead will not pick it up while that label is present. This notice is posted once so the withhold is visible rather than looking like a stalled run.

To re-enable automated pickup: remove the dev-lead:hands-off label.

QA Lead — test-risk advisory

Risk tier: MEDIUM. This guard is all that stops a force-push over human work, so a wrong "own" verdict means data loss. The new bats cases cover the failure from #2313 well and were shown to fail on main. What's left is a few edge cases in the dangerous direction, where the guard wrongly calls a commit dev-lead's own.

What I'd shore up (highest leverage first):

  • Check that the ledger never picks up a steering commit. Add a test where an owner commit is rebased in and pushed. Assert its SHA is not in _PUSH_GUARD_PUSHED. Then make a second self-rewrite push in the same run and assert that commit is still foreign. If _push_guard_publishing ever records an incorporated commit, the dev-lead force-pushes over the owner's own commits: the #1607 push guard treats every don-petry commit as dev-lead's #2313 bug comes back.
  • Pin down what happens when the owner only rewords a commit. If the owner edits only the message of a stamped commit, the tree and parents stay the same, so the stamp still matches and the guard treats it as dev-lead's. The owner's message is then force-pushed over (the content survives). Add a test that records this, and either accept it in ADR-0011 or bind the stamp to more of the commit.
  • Test stamping at the real call sites. The three git commit … -m "$(dev_lead_stamp_trailer)" lines in fix-ci, fix-reviews and fix-issue are not exercised. Add one test per path checking that the commit it actually creates gets own-stamped. A pre-commit hook or a reordered -m would otherwise quietly turn every self-rewrite into an escalation. That fails safe, but it's noisy.
  • Make sure the full tests/dev-lead/unit/ suite is green in CI before merge. That box is still unticked.

Escalate? no. The design leans fail-safe and the main path is well tested. The ledger test above is the one I'd want before merge.

Advisory only — I comment, I do not change code. Ground: BMAD Test Architecture
(bmad-tea v1.19.0). Opt out on this item with the qa-lead:hands-off label.

Review on #2385: commits the engine makes with its own `git commit`
(prompts tell the model to commit; the rebase intent takes the same path)
never got a Dev-Lead-Stamp. A later run has an empty in-run ledger, so its
push guard treated them as foreign and rebased onto them; a conflict
returned 2 and blocked dev-lead's rewrite of its own work.

push_no_clobber and push_with_merge_guard now stamp every unpublished
commit right before the push (dev_lead_stamp_unpublished), after the
steering rebase so parents are final. Tree, author, dates and message are
kept, and the stamp joins the existing trailer block. A commit already
validly stamped is left alone, and commits already on the remote are
never touched. The old-to-new rows join _PUSH_GUARD_REWRITES, so the claim
sweep re-points a "Fixed in <old>" reply at the commit that landed (#2032).
fix-issue stamps before its two direct pushes.

New bats: an engine-made commit is stamped on push and is dev-lead's own
on a later run with an empty ledger (its amend force-pushes). Stamping
leaves remote commits and valid stamps alone and keeps other trailers. An
incorporated owner commit enters neither the ledger nor a stamp.

ca32ebb stamped the engine's commits by rewriting them just before the
push. That changed their SHAs, which broke the CI unit job:
- the #2143 push job no longer pushed the work job's exact commit;
- the #2269 this-pass checks no longer matched the commit the pass made.

A commit is never rewritten after the fact now. Commits the engine makes
with its own `git commit` are covered by a cross-run ledger instead: after
each successful push, push_no_clobber, push_with_merge_guard and
fix-issue's direct pushes add a git note per pushed SHA to
refs/notes/dev-lead-pushed on the remote. The push fetches the ledger,
annotates, and pushes as a fast-forward, retrying on a race. It never
forces, so another run's notes survive. incorporate_remote_head fetches
the ledger before it classifies commits. A note is keyed by the exact
SHA, so an amended or rebased copy has none. A failed ledger read or
write only warns: the commit then counts as foreign (rebase or stop).

Harness commits keep their commit-time Dev-Lead-Stamp.

New bats: an engine-made commit an earlier run pushed is dev-lead's own
via the ledger, and its amend force-pushes with the exact SHA. An owner
amend of a noted commit is foreign. Publishing keeps another run's notes.
An incorporated owner commit enters neither ledger.
