ci: a merged native stack gets one cherry-pick PR to main, not one per PR - #1117
When the 29-PR native stack #1084 merged into release/1.11.x, every PR's closed event started its own run of the cherry-pick workflow. Each run opened a cherry-pick PR stacked on its parent's, after polling up to 15 minutes for it. That makes 29 PRs to review and merge on main in order, and #1116 had to be put together by hand instead.
Now a merged native stack gets one cherry-pick PR to main:
Stack detection. A new detect job asks the stacks API (GET /repos/{owner}/{repo}/stacks?pull_request=N) for the merged PR's stack. The merged, not-a-fork, not-into-main guard moved to this job unchanged.
A PR below the stack's top gets one comment: the stack's cherry-pick is made as one PR when the top PR merges. No PR, no issue, no polling.
The stack's top PR waits up to three minutes for the rest of the stack to merge (they merge seconds apart). Then it builds cherry-pick/stack-<N>-main from main:
one commit per merged PR, bottom to top, with the message the per-PR path writes (Cherry-pick: <title>, Cherry-picked from #N (merged to <release>), Original commit: ...);
it skips a PR main already has: either a commit on main says Cherry-picked from #N, or the pick changes nothing;
the version re-pin (normalize-internal-versions.mjs plus yarn install --mode=update-lockfile) runs once, as its own last commit.
It opens one PR to main titled Cherry-pick: stack #N (#first–#last), which lists the PRs in order, the ones skipped, and any not merged. It then comments on the top PR with the link.
A conflict stops the run. The branch is pushed with what was picked so far, and no PR is opened. One issue for the stack names the PR that conflicted and gives the commands for the commits still to pick, with the same manual steps as before, adapted to a list.
A PR in no stack, or one whose stack can't be read, runs the per-PR cherry-pick job, whose steps are unchanged.
Manual trigger.workflow_dispatch takes stack and, optionally, pull_requests (comma-separated). It builds the same combined cherry-pick for the merged PRs of that stack or list. Use it for a stack merged only in part, or to re-run after a conflict is fixed on main.
Testable logic. The planning, picking and PR/issue text live in scripts/cherry-pick-stack.mjs (mode, plan, apply, render). The workflow's bash only calls the script, jq, git push and gh. plan only reads, so running it locally is the dry run.
Docs. The "Branch targeting" section of CLAUDE.md now describes the combined stack cherry-pick and the manual trigger, in place of the stacked per-PR cherry-picks.
Checking "already on main" by the Cherry-picked from #N line, as well as by an empty pick, comes from a dry run on #1084's real data. When the whole stack was re-applied onto a branch that already had it, the empty-pick test alone reported #1072 as a conflict, because later PRs in the stack edit the same lines. Every cherry-pick on main keeps that line, squash-merged or not.
Permissions:
The workflow-level permissions are unchanged.
The new jobs ask for less: detect has contents: read and pull-requests: read, and the member-comment job has pull-requests: write.
The stacks API is read with the job's GITHUB_TOKEN. It could only be tried here with a user token. If the call fails, detect logs a warning and the PR gets the per-PR cherry-pick, as before.
Notes for merging:
The closed event runs the workflow file from the branch the PR merged into, so a stack gets the combined cherry-pick once this PR is on the branch the stack was cut from.
gh workflow run uses the default branch's workflow file, so the manual trigger works from main once this PR's cherry-pick lands there.
None for FrontMCP users: this changes the repository's CI only.
What changed: a merged native stack gets one cherry-pick PR to main. There is also a manual "Cherry-pick to main" run that takes stack and pull_requests.
Before → after: one stacked cherry-pick PR per stack PR → one PR per stack, and one issue per stack on a conflict.
frontmcp.dev pages affected (if known): none.
Skills catalog entries updated: none (no user-facing behavior).
Tests
node --test scripts/cherry-pick-stack.test.mjs: 17 tests in 5 suites, all pass. They cover:
stackMode: a PR in no stack, a stack of one, the top PR, a PR below the top, a closed-unmerged top, and a stack not on a release or next branch;
planStack: a fully merged stack, a partly merged stack, a PR list kept in stack order, a PR not in the stack, and a stack into main;
manual input parsing;
apply in a temporary git repo: picks in order, skips an already-applied PR, skips a PR main records as cherry-picked although re-picking it would conflict, picks a merge commit with -m 1, and stops at a conflict with a clean tree;
The workflow YAML parses with the repo's js-yaml. The per-PR job's steps are identical to the base branch's, as are the workflow permissions and the pull_request: [closed] trigger.
Every run: block, extracted, passes bash -n, and the new jobs' blocks pass shellcheck with no warnings.
prettier --check and eslint on the changed files: clean.
Dry run on stack #1084's real data (read-only gh api; picks made in a scratch clone with pushing disabled):
The plan and apply steps' bash, run locally with a scratch GITHUB_OUTPUT, wrote the expected outputs. The "already applied" report step wrote its summary.
Not run: the workflow itself on GitHub Actions. Its first real run is the next stack merged into a branch that has this change, or a manual run.
Summary by CodeRabbit
New Features
Added support for cherry-picking a merged PR stack in order, automatically from the top PR or through a manual run with an optional PR selection.
Successful stack picks are combined into one pull request. If a conflict occurs, an issue provides instructions and identifies the remaining picks.
Changes already present on the target branch are skipped. Stack members are notified that cherry-picking will happen when the top PR merges.
Manual stack runs can rebuild the selected branch before processing.
Documentation
Added guidance for running stack cherry-picks, handling conflicts, and selecting commits.
…r PR
When the 29-PR stack #1084 merged into release/1.11.x, every PR's closed
event started its own run, and each opened a cherry-pick PR stacked on its
parent's, after polling up to 15 minutes for it: 29 PRs to review and
merge on main in order.
The workflow now asks the stacks API for the merged PR's stack. A PR below
the stack's top gets one comment. The top PR's run waits up to three
minutes for the rest to merge, then picks every merged PR onto
cherry-pick/stack-<N>-main, one commit per PR with the per-PR message,
skips the PRs main already has, re-pins versions in a last commit, and
opens one PR. A conflict stops it and opens one issue for the stack. A
manual run (workflow_dispatch: stack, pull_requests) builds the same PR
for a stack merged in part, or after a conflict is fixed on main.
scripts/cherry-pick-stack.mjs holds the planning, picking and PR text, so
node --test covers them. A PR in no stack keeps the per-PR job unchanged.
The PR adds a CLI to classify, plan, apply, and render stack cherry-picks. GitHub Actions uses the CLI for stack-member notifications and stack-top or manual runs. The workflow creates a combined PR, reports already-applied changes, or opens a conflict issue.

The conflict issue's manual cherry-pick commands omit -m 1 for merge-commit entries.
When a remaining PR's commits list is a single merge commit, renderIssue still emits git cherry-pick <merge-sha> # #<number> with no -m. Git refuses that command. The heading above the commands says to use -m 1 for a merge commit, but the commands do not apply it.
Set the parent number for each merge commit in the rendered command. Derive the flag from the same mainline rule that applyPlan uses, so the manual and automated paths agree. Check the merge-commit case in renderIssue with a test.

applyPlan stops at the first conflict, so result.remaining includes later PRs without checking whether the default branch already contains them. renderIssue emits those PRs as unconditional cherry-picks and documents only git cherry-pick --continue. If a later PR is already on the default branch, its cherry-pick can be empty and block the documented recovery sequence until the operator runs git cherry-pick --skip.
