Summary

Wave 1 of the trial-1 fixes. A definition can now declare build_outputs — gitignored directories that any role may write without breaching the write boundary, including writes: [] reviewers and parallel-group members. This fixes trial 1's failure where factory.yaml reviewers breached on bin/ by running the repo's own just check (which runs go build -o bin/jig).

Wave 2 (jig job publish-retry, the missing operator path to release held work) follows in a separate PR.

How it works

  • Gitignored only, fail closed. A changed path is a build output only if git enumerates it as ignored (before or after the phase), a grant matches it, and it is not tracked in HEAD. A path under a grant that is not gitignored is ordinary content judged by writes; for a writes: [] role it is a breach prefixed declared build output is not gitignored — . Because git add -A never stages ignored paths, the stock commit phases cannot commit an output.
  • Three grant shapes only: dir/**, **/dir/**, dir/ — the shapes that can match the single collapsed dir/ entry git reports for a wholly ignored directory. Interior wildcards (*/bin/**), file-level patterns (bin/*.o), bare **, .., absolute paths, .git, and surrounding whitespace are refused at save time.
  • Never staged, never git metadata. Outputs are kept out of changed_paths, so jig never stages them; git metadata stays outside every grant. A role that force-adds and commits an output itself publishes it under its own writes authority — documented.
  • Parallel groups: members stay writes: [] but may write declared outputs; outputs written during a group survive it (one snapshot, no per-member attribution).
  • Trace: build_outputs_touched on success, failure and cancellation; breach payloads list outputs.
  • Stock definitions: factory.yaml and factory-parallel.yaml declare bin/** and the Rust/Java build directory; the JavaScript dependency directory is deliberately excluded (the test phase executes binaries from it).

Spec

publish-retry-build-outputs spec, rev 4 (kept outside the repo). Replans: rev 1 → rev 2 after a pre-build spec critique (17 findings); rev 3 → rev 4 after the first gate found the stock git add -A would commit a non-ignored output (fixed by requiring gitignored paths).

Notes from review (non-blocking)

  • LOW (E, SPEC): the validator accepts some dead shapes beyond the three (**//x/**, x//**, ./**, zero-width-space literals). Verified unmatchable by any path git enumerates — cosmetic, fail closed.
  • LOW (E, BUILD): the .git segment check is case-sensitive (.GIT/** accepted). Harmless: git metadata is fingerprinted separately by absolute path and never enters the content passes.
  • AC-11b runs a copy of the stock factory.yaml with only the runtime: line removed (the scripted test runtime cannot claim a claude-code job); the test fails if that line changes.

Test plan

  • just check, just test-race, just definitions
  • All 27 wave-1 tests individually --- PASS
  • UNVERIFIED: a live factory.yaml run with real Claude reviewers running just check — that is trial 2, after wave 2

Summary by CodeRabbit

  • New Features

    • Definitions can grant roles permission to write declared, Git-ignored build outputs, including in parallel groups. These outputs are excluded from ordinary change tracking and publishing.
    • Declared outputs are preserved after parallel work, but removed when rolling back outputs from a crashed sequential phase.
  • Documentation

    • Added guidance and examples for declaring build outputs, their path restrictions, and how they’re handled during staging and rollback.

A definition's build_outputs names directory grants (<dir>/** or a literal <dir>/) that every role, read-only reviewers and parallel-group members included, may write without breaching the write boundary. A changed path is an output iff a grant matches it and it is not tracked in HEAD; outputs are classified before the allowlist, never enter changed_paths, and are never consulted for git metadata. Save-time validation refuses file-level, glob-only, absolute, .., .git and option-like patterns. The boundary traces build_outputs_touched on every exit, and breach and group-panic payloads carry the outputs.

…factories

Both factory definitions declare build_outputs: [bin/**, target/**] so the read-only reviewers can run the repository's check command, with a header on the write boundary and an EDIT BEFORE USE note. README gains the build_outputs rule and R8 wording; AGENTS.md's read-only-members rule names the exception.

Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
A grant now covers a changed path only when the ignored pass of either snapshot enumerated it, so git add -A in a stock commit phase can never stage an output. A non-ignored path under a grant is ordinary content judged by writes; when that makes it a breach, the outcome is prefixed 'declared build output is not gitignored — '. A **/<dir>/** grant also matches a root-level directory.

Save-time validation accepts exactly <dir>/**, **/<dir>/** and <dir>/ with a literal <dir>, and refuses surrounding whitespace instead of trimming it. restoreSnapshot's comment now says pre-dirty paths are left silently.

Tests: AC-2, AC-4b, AC-5, AC-5b, AC-8 per spec rev 4; AC-9..13 fixtures gitignore bin/ and assert the collapsed bin/ entry.

Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
The stock factories' header, EDIT BEFORE USE item and commit-phase comment, and the README build-outputs rule, now say a grant is honoured only for gitignored paths, list the three accepted shapes, and note that git add -A never stages an ignored output.

AC-11b: TestStockCommitBuildNeverCommitsAGitignoredBuildOutput runs the stock factory (runtime pin removed for the scripted runtime) and proves HEAD gets work.txt but not the ignored bin/jig, and that a reviewer's non-ignored bin/x aborts with a not-gitignored breach.

📝 Walkthrough

Walkthrough

The definition format adds validated build_outputs grants for ignored, untracked paths. Boundary enforcement reports these paths separately from ordinary changes. Sequential phases and parallel groups pass the grants to enforcement, with tests covering classification, reporting, rollback, and commit behavior.

Changes

Build-output grants

Layer / File(s) Summary
Grant contract and configuration
internal/protocol/definition.go, internal/protocol/definition_test.go, README.md, AGENTS.md, examples/definitions/factory*.yaml
Definitions accept validated build_outputs directory patterns. Documentation and examples describe ignored-path requirements, staging behavior, and parallel-group handling.
Build-output boundary classification
internal/engine/boundary.go, internal/engine/boundary_test.go
Boundary enforcement identifies matching ignored, untracked paths and returns them separately from touched paths and breaches. Tests cover grant matching, tracked paths, Git metadata, and snapshot restoration.
Sequential and parallel execution reporting
internal/engine/phase.go, internal/engine/phase_test.go, internal/engine/parallel.go, internal/engine/parallel_test.go, cmd/jig/factory_test.go
Sequential phases and parallel groups pass grants to enforcement and report output paths in events. Tests cover parallel writes, failure paths, and commit behavior.

505-520: 🚀 Performance & Scalability | 🔵 Trivial | 💤 Low value

trackedInHEAD scans the whole HEAD tree for each collapsed directory.

For a dir/ entry, the loop goes through every tracked path in head. In a large repository with several collapsed ignored directories, each enforcement costs O(dirs × files). That cost is small for each phase. If profiling shows a problem, build a set of directory prefixes once in headPaths.

Update trackedInHEAD and headPaths so HEAD directory-prefix membership is
precomputed once when building headPaths; use that index for collapsed dir/
lookups instead of scanning every tracked path. Preserve exact-file checks and
the behavior that a directory matches when any tracked descendant exists.
