Based on main, not stacked.

Why

Steering a running swarm meant switching into each pane and typing the same instruction N times, and nothing showed how long each slot had been running. This is item 6 of the roadmap.

What

harvest-step.sh broadcast types one message into every running slot's agent and submits it:

HERDR_SWARM_MESSAGE="Also add tests for the edge cases, then commit." bash scripts/harvest-step.sh broadcast
  • Options: HERDR_SWARM_MESSAGE_FILE, and HERDR_SWARM_TARGETS=1,3 (duplicates refused).
  • Records: broadcast_sent, broadcast_skipped with the reason, and broadcast_partial (typed but not submitted).
  • Exits 36 unless every target got the message.

Elapsed time per slot appears in the status pane and the compare view. Fan-out now records started_at; older rows fall back to the run's start.

Cost deferred, by decision. Herdr's tokens field is display metadata, not LLM usage, and no agent reports usage to Herdr. Showing cost would mean a column with nothing feeding it.

Live-verified (throwaway named session, inherited HERDR_* stripped)

Probe Result Consequence
agent prompt on a plugin-reported pane agent_not_ready Use pane send-text + send-keys Enter
A newline inside send-text Arrives as a real line break Single-line messages only
send-text / send-keys success No output, exit 0 Stub matches

Safety: typing into the wrong program can run the message

A shell executes it, less runs !…, and an approval dialog takes Enter as "yes". So right before typing, a slot must have:

  1. its pane still holding the slot's own terminal;
  2. Herdr not reporting it blocked;
  3. the foreground group's leader being the slot's own agent program (agent_command, recorded at fan-out; node …/codex matches codex);
  4. not finished by exiting.

The program is rechecked between typing and Enter; if it changed, Enter is withheld (unsubmitted text is inert). Messages are refused for newlines, control and C1 characters, Unicode line separators, direction overrides, invalid UTF-8, or a leading -. Validation runs in Node and is tested under LC_ALL=C and UTF-8.

An adversarial review found 2 high and 4 other findings (no data or git risk). All are fixed with tests, and the leader check is mutation-verified. Residuals, including that 0.7.5+ panes can't show blocked and the narrowed-not-closed race: docs/residual-review-findings/broadcast-2026-10-04.md.

Test plan

  • npm run validate: ShellCheck clean, 343 pass / 1 skipped (Linux-only) on macOS
  • tests/broadcast.test.mjs (10 tests): delivery order, every skip reason (blocked, shell, reused pane, foreign leader, exited, settled), interpreter-launched agent, pre-upgrade rows, Enter withheld on foreground change, partial on a failed Enter, unknown foreground, targets and duplicates, the message validator in two locales, message file incl. invalid UTF-8, elapsed-time math
  • Fan-out records agent_command and started_at
  • CI on ubuntu + macos

Summary by CodeRabbit

  • New Features
    • Broadcast a single-line message to selected or all running agents. Messages are checked for safety, and results show which agents received them.
    • View elapsed time for each slot in status and comparison views.
  • Documentation
    • Added guidance on broadcast options, validation, delivery safeguards, and limitations, including a caution for Herdr 0.7.5 and later.
    • Clarified that token usage and cost are not displayed.

… slot

Steering a running swarm meant switching into each pane and typing the
same instruction N times. `harvest-step.sh broadcast` types one message
(HERDR_SWARM_MESSAGE / _FILE, optional HERDR_SWARM_TARGETS) into every
running slot's agent and submits it, via `pane send-text` + Enter —
Herdr's `agent prompt` refuses plugin-reported panes (live-verified).

Typing into the wrong program can run the message (a shell executes it,
less runs `!…`, an approval dialog takes Enter as "yes"), so a slot gets
it only when its pane still holds the slot's terminal, Herdr does not
report it blocked, and the foreground group's LEADER is the slot's own
agent program (agent_command, now recorded at fan-out). The program is
rechecked between typing and Enter; Enter is withheld if it changed.
Messages must be one line of plain text, validated in node independent of
locale (newlines arrive as real line breaks, live-verified).

Also shows elapsed time per slot (fan-out records started_at) in the
status pane and compare view. Token/cost display is deferred: Herdr has
no usage channel and no agent reports usage to it.

An adversarial review found two high findings (typing into a non-agent
program, keystrokes into an approval prompt) and four more; all fixed
with tests, the leader check mutation-verified. Residuals are in
docs/residual-review-findings/.

Walkthrough

The change adds guarded one-line broadcasts to running slots and records agent commands and slot start times. It also adds elapsed-time values to the status and comparison views.

Changes

Slot operations

Layer / File(s) Summary
Record slot metadata and inspect panes
scripts/fanout-pane.sh, scripts/lib.sh, tests/fanout.test.mjs
Fan-out rows now record agent_command and started_at. Timed pane wrappers and foreground-program inspection support broadcast checks.
Validate and deliver broadcast messages
scripts/harvest-step.sh, tests/broadcast.test.mjs, tests/harness.mjs, README.md, CHANGELOG.md, docs/residual-review-findings/*
The new broadcast command validates messages and targets, checks pane and foreground-agent state, and reports sent, skipped, or partial results. Tests, documentation, and review findings describe its behavior and caveats.
Calculate and display elapsed time
scripts/compare.mjs, bin/renderer-*.mjs, scripts/harvest-step.sh, tests/broadcast.test.mjs, README.md
Comparison and status rows now include elapsed time based on slot start and finish timestamps or the current time. Renderers format the duration, and tests cover timestamp handling and display.

Merge Risk: 🔵 Low · up to 1390e

The changelog should accurately describe which agents can receive a broadcast. The remaining issue is limited to documentation and does not block merging.

Security Architecture Review

Security architecture risk: 🟠 High · up to 1390e

Broadcast may answer a pending approval prompt instead of delivering an instruction. Recipient checks also remain separate from submission, allowing intervening state changes. These risks can affect every running slot targeted by one command, despite substantial wrong-pane and malformed-input safeguards.

Retained concerns

  • High · security · inferred: The new broadcast path uses advisory agent status as an approval safeguard, although supported plugin-reported panes can label approval prompts as working. Matching the agent program does not distinguish its instruction editor from its approval dialog, so broadcast text and Enter may authorize an unrelated pending action. The status limitation predates this PR, but automated submission introduces new exposure to it.
  • Medium · security · inferred: Pane validation, typing, foreground revalidation, and Enter are separate operations. The final submission is not bound atomically to the checked terminal or input mode; later process or prompt changes can redirect Enter. Detected failures leave typed input for manual recovery, while interruption between operations has no demonstrated cleanup or guaranteed partial record.
Security review details

Security Blast Radius

  • inferred — A single local invocation can reach every running slot of the bound repository run, although targets can be restricted. Each affected pane is an independent input sink. Unintended approvals or shell execution would inherit the recipient process's existing permissions; the reviewed evidence does not establish concrete credential, tenant, service, or production-environment exposure.

Security Findings and Attack Paths

  • inferred — The material path is operator-controlled message or file content to terminal text and Enter, potentially reaching an approval dialog or a changed foreground program. A pending approval reported as working can pass the guards without any same-name process substitution. Documentation supports this risk, but no demonstrated attacker-triggered exploitation or remote invocation was supplied.

Trust Boundaries and Controls

  • observed — Malformed message controls are rejected before terminal interaction, and ownership and foreground checks substantially constrain recipients. However, the blocked-state safeguard excludes only an explicit blocked value; missing or unknown agent status can proceed when terminal and foreground checks pass. The documented working-state approval limitation is therefore not prevented by these controls.

Resilience and Maintainability Implications

  • observed — Detected foreground changes withhold Enter, and failed Enter operations produce partial records with manual recovery instructions. Duplicate targets are rejected within one request, but separate invocations can repeat delivery. The inspected broadcast path has no durable delivery identity or automatic clearing of typed input, and its exit trap releases the repository lock rather than restoring pane input.

Hardening Proposals

  • proposed — Prefer an instruction-delivery interface that preserves approval separation and atomically binds delivery to the expected terminal and recipient state. If that capability is unavailable, require an explicit unsafe-terminal-delivery decision rather than treating advisory working or unknown status as sufficient. Validate literal-text semantics and define interruption recovery before relying on stronger delivery guarantees.

📐 Maintainability & Code Quality | 🟡 Minor | ⚡ Quick win

State the actual foreground guard in the changelog.

This entry says that broadcast types into a slot when "a program, not the shell" is in the foreground. The code requires more than that. The foreground group leader must be the slot's recorded agent_command. The code also skips blocked slots and slots that exited. As written, a reader can think that a vim or less session in the foreground receives the message. Update the entry to match the code and the README.
