Why

#18, #19 and #20 were stacked PRs. Each one merged into the branch below it, not into main, and #20 merged after #19 had already landed. Only #17 (validate) reached main; finish detection, the compare view, and slot environment did not.

What

The three reviewed commits, cherry-picked onto current main without conflicts:

No new code. The resulting tree is byte-identical to swarm-compare-view, whose CI already passed on ubuntu and macOS (git diff origin/swarm-compare-view HEAD is empty). Review discussion and residual-findings docs are on the original PRs.

Test plan

  • git diff origin/swarm-compare-view HEAD is empty
  • npm run validate: ShellCheck clean, 317 pass / 1 skipped (the Linux-only no-reflink test) on macOS
  • CI on ubuntu + macos

After merge, the stale stack branches (worktree-swarm-validate-hook, swarm-finish-detection, swarm-compare-view, swarm-slot-env) can be deleted.

Steel-tech and others added 3 commits October 3, 2026 02:26
On Herdr 0.7.5+ a slot's agent state is plugin-reported, and live probing
on 0.8.2 showed why it never moved: a report-agent source holds full
lifecycle authority, so Herdr stops reading the screen and a slot whose
argv exited still reads `working` until a harvest preview. Nothing could
react to "all slots done", so validate and compare stayed manual.

The status pane now runs a new `settle` verb out of process every 10s
(the renderer stays read-only). A running slot is recorded
`finished: {at, reason}` on a `.swarm-done` marker the task file now asks
agents for, or when `pane process-info` shows the pane back at its bare
shell after a busy sighting and on two consecutive settles. `exited` is
reversible; the marker is final. Finished slots report idle, show
`finished`, optionally start a detached `validate`
(HERDR_SWARM_AUTO_VALIDATE=1 or a config-dir `auto-validate` file), and
the run gets one Herdr notification when every slot is done.

`.swarm-done` is excluded like `.swarm-task.md`, and skipped by the
ignored-file inventory only as an empty regular file. Response shapes for
process-info and notification show were captured in a throwaway named
session; see docs/solutions. An adversarial review found six issues, five
fixed here; residuals are recorded in docs/residual-review-findings/.

Fanning out N agents only pays off if you can pick the best result, but
harvest showed change counts and merged one slot at a time. The compare
view (`w` in harvest; read-only `compare` verb for scripts) ranks running
slots by validation of their CURRENT tip, then commits, then finished —
never by diff size — and shows commits, files, +/-, dirty count, and the
files each pair of slots both changed. `d` shows the full diff between
two slot tips in git's pager; `m` merges a winner and skips the rest.

Merge-winner safety:
- `merge` takes an optional expected slot tip, checked under the lock,
and merges that exact SHA; the pane passes the compared tip, so an
agent committing after the table was read makes the merge refuse.
- Only if the merge lands are other running slots skipped, and only those
whose agent finished; working slots are left running and named.
- Branches are always kept; anything that won't archive cleanly (winner
included) is left in place and named, its approval prompt kept.
- A changed merge locus re-asks; a failed diff shows overlap "unknown".

An adversarial review found seven issues including one P1 (merging an
unvalidated tip); all fixed here, residuals recorded in
docs/residual-review-findings/.

#20)

* feat(swarm): clone deps copy-on-write and give each slot env and ports

"Every agent failed instantly" is the most likely first-run failure: fresh
worktrees lack ignored deps, and parallel agents fight over dev-server
ports. Fan-out now clones the repo's ignored node_modules (or a
`clone-paths` list) into each worktree with copy-on-write (`/bin/cp -c` on
macOS, `--reflink=always` on Linux), before setup.sh. Only ignored,
in-repo, absent paths are cloned, never through a symlinked parent, via a
temp sibling renamed into place under a process-group timeout.

Each slot gets HERDR_SWARM_RUN_ID / _SLOT / _PORT_BASE / _PORT_SPAN:
setup.sh always; the agent via `pane split --env` on Herdr 0.7.5+
(live-verified on 0.8.2 in a throwaway session; 0.7.4's agent start has
no env field); and a port-range line in the task file. Ranges are
validated for the highest slot before anything is created.

Also fixes a latent bug this would have made routine: ignored-file cleanup
approval passed the whole inventory as one argv string, so any worktree
with a real node_modules hit E2BIG and could never be archived or
aborted. The inventory now goes through a file, and the harvest prompt
summarizes large sets by directory.

An adversarial review found two P1s (the E2BIG and an orphaned cp after a
clone timeout); both fixed with mutation-checked tests. Residuals are in
docs/residual-review-findings/.

* test(swarm): make clone tests filesystem-aware for Linux CI

GitHub's ubuntu runners are ext4, where cp --reflink=always fails by
design, so tests expecting a default-mode clone would fail there. Clone
mechanics run through copy mode off macOS, and a Linux-only test pins the
intended behaviour: the default mode skips cleanly instead of copying.

📝 Walkthrough

Walkthrough

This PR adds slot dependency provisioning and environment values, periodic finish detection, slot comparison and tip-pinned winner merging, and changes to ignored-file inventory handling and display.

Changes

Slot setup and dependency provisioning

Layer / File(s) Summary
Slot ports and environment
scripts/fanout-pane.sh, scripts/lib.sh, scripts/preflight.sh, tests/fanout.test.mjs
Fan-out validates slot port ranges before creating worktrees, records each slot’s port range, and supplies slot environment values to setup and supported agents.
Ignored dependency provisioning
scripts/preflight.sh, tests/preflight.test.mjs, README.md, docs/residual-review-findings/slot-environment-2026-10-03.md
Eligible ignored paths are copied into fresh worktrees using configured paths and platform-specific copy behavior. The setup removes temporary copies after failures or timeouts.

Slot finish detection

Layer / File(s) Summary
Finish evidence and state updates
scripts/harvest-step.sh, scripts/lib.sh, scripts/preflight.sh, scripts/safety-state.mjs, bin/renderer-shared.mjs, tests/settle.test.mjs, tests/harness.mjs, tests/fanout.test.mjs, tests/harvest.test.mjs, docs/readiness.md, docs/residual-review-findings/finish-detection-2026-10-03.md, docs/solutions/documentation-gaps/*, CHANGELOG.md
Settle records marker finishes and pane exits after the required foreground checks. It updates agent state and the run manifest, and can notify when all running slots are finished.
Periodic settle dispatch and validation
bin/renderer-status.mjs, scripts/status-pane.sh, tests/settle.test.mjs, README.md
The status renderer starts settle at a configurable interval without waiting for it. Opt-in auto-validation runs detached when a settled slot has validate.sh.
Marker handling and archive approval
scripts/preflight.sh, scripts/safety-state.mjs, tests/preflight.test.mjs, tests/harvest.test.mjs, README.md
The empty root-level .swarm-done marker is excluded from cleanup approval. Nonempty or nested markers remain inventory items.

Slot comparison and winner merge

Layer / File(s) Summary
Comparison data and ranking
scripts/compare.mjs, scripts/harvest-step.sh, tests/compare.test.mjs
The compare command gathers slot tips, Git changes, worktree status, and validation results. It ranks candidates and reports shared changed files.
Compare and diff interface
bin/renderer-harvest.mjs, tests/compare.test.mjs, docs/residual-review-findings/compare-view-2026-10-03.md
The Harvest interface displays the ranking and overlaps, supports diff selection, and filters Git routing and configuration variables for the diff handoff.
Tip-pinned winner merge
scripts/harvest-step.sh, bin/renderer-harvest.mjs, tests/compare.test.mjs
The merge can require the compared slot tip. The renderer rechecks the selected winner and skips or archives finished alternatives only after the merge succeeds.

Ignored-file cleanup

Layer / File(s) Summary
Inventory transport and ignored-file summary
scripts/lib.sh, scripts/safety-state.mjs, bin/renderer-harvest.mjs, tests/harvest.test.mjs, CHANGELOG.md
Cleanup approval passes the inventory through a state-directory file. The Harvest prompt summarizes large ignored-file sets, and tests cover approval for an inventory containing 10,000 files.

Merge Risk: 🟡 Moderate · up to 2a54e

Preset commands that use their own --env flag lose those arguments on Herdr 0.7.4. Some configured dependency paths are silently not cloned. Fix the delimiter handling before merging; the clone-path gaps degrade gracefully.

Security Architecture Review

Security architecture risk: 🟡 Moderate · up to 2a54e

The winner workflow can use an earlier completion decision to skip a worker that has since resumed. Merge confirmation and cleanup checks limit the impact, but a skipped worker can subsequently be reported idle, weakening protection against removing an active worktree.

Retained concerns

  • Medium · security · inferred: Winner confirmation retains a list of previously finished losers. After a winner lands, the new loop checks a loser's running status but not whether it is still finished before skipping it. If that worker resumed, skip prevents further finish reconciliation; terminal-state preview can then report it idle, weakening the live-agent check on later archive attempts. The immediate archive can still refuse a worker reported active, and other cleanup approvals remain in force.
Security review details

Security Blast Radius

  • inferred — The observed mutation scope is the operator's run: its repository refs, manifest, slot worktrees, and reported agent states. Configured ignored paths may include sensitive local content, but the default list is node_modules and the documentation makes credential copying an explicit configuration choice; no new cross-tenant or service privilege is established by this evidence.

Security Findings and Attack Paths

  • inferred — A worker can resume after comparison records it as finished. Following a confirmed winner merge, the saved loser list can still cause its skip; later preview can report the skipped row idle even if work continues. Immediate archive may refuse an active report, while a later archive depends on the now-reported state and its remaining cleanup controls.

Trust Boundaries and Controls

  • observed — A human confirms the winner, and the mutation script independently checks the live slot tip, previewed base, worktree ownership, and cleanup inventory. Archive checks reported agent state and requires one-use approval for ignored content. These controls constrain the stale-completion path but do not revalidate a loser's completion before skip.

Resilience and Maintainability Implications

  • observed — Normal fan-out holds a repository-scoped mutation lock, records a created worktree before provisioning, and stages each clone before rename. Clone failures are cleaned up where possible. These controls do not by themselves establish cleanup after external interruption or containment if another actor changes filesystem parents between validation and copying.

Hardening Proposals

  • proposed — Recheck each loser's live completion and agent activity at the locked skip-to-archive transition. Avoid treating terminal manifest status alone as evidence that its process is idle.
  • proposed — Define the ownership requirements for clone-path configuration and make interrupted or concurrent clone staging recoverable without relying on a prior physical-parent check remaining valid.

Separate the harvest-hook guidance from port-range validation.

“The same applies to repo hooks during harvest” now follows the port-range rule. It refers to missing dependencies in fresh worktrees, not invalid ports. Move the hook guidance back under “Fresh worktrees lack your env” or give it an explicit introduction.

The marker check accepts any file type at .swarm-done.

The -f test follows symlinks. A symlink at $SLOT_PATH/.swarm-done that points to any regular file therefore records a final marker finish, and that finish is never reversed. Cleanup uses a stricter rule: scripts/safety-state.mjs skips the marker only when it is an empty regular file and not a symlink. If the agent writes to a non-empty marker file, the slot still settles, and that behavior matches the documentation. The symlink case is the only gap. Add ! -L so a slot settles only on a real marker.

Stop removing --env after --.

fanout-pane.sh passes the slot command after --. On Herdr 0.7.4, _agent_start_native keeps scanning after the delimiter and removes each --env and its value. A command such as docker run --env FOO=bar image therefore reaches agent start without those arguments. Stop filtering at -- and forward the delimiter and remaining arguments unchanged.

Strip trailing slashes before constructing the clone paths.

When the source passes the existing checks, node_modules/ keeps its trailing slash in dst. The temporary path is built from dirname "$dst" and basename "$dst", so the copy can finish at a temporary sibling. But mv "$tmp" "$dst" treats the missing slash-suffixed destination as a directory and fails. Provisioning reports the path as skipped and continues, so the slot may start without the requested dependencies.

Create missing destination parents for nested clone paths.

When node_modules/pkg exists and is ignored in the repo but node_modules is absent in the fresh worktree, provision_slot_paths skips the clone before checking whether the path is ignored. Create the destination parents only after confirming they resolve inside the worktree, and remove newly created empty parents if cloning fails.
