Fixes #5964

Problem

Plugin lifecycle hooks written as async def returned a coroutine that was never awaited. Observer hooks (session_start, message_sent, gateway_start, …) silently did nothing, and transforming hooks (before_tool, before_message, …) passed a coroutine object downstream where a value was expected.

Fix (core, minimal, no new public API)

  • plugins/manager.py: added a private _ResolvingPlugin view plus a _resolve_awaitable helper. The HookRegistry bridge adapters (_adapt_plugin_hooks, which is the gateway/agent hot path) and PluginManager.execute_hook / async_execute_hook now call plugin methods through this view. Any returned coroutine is run to completion with the existing run_coroutine_from_any_context bridge. Adapters already run on the HookRunner worker thread, so the coroutine gets a private loop there and never blocks the caller's loop. GuardrailBlocked and PluginDecision from async hooks behave the same as from sync hooks.
  • Sync hooks behave exactly as before: their return value passes straight through.
  • plugins/plugin.py: the docstring now says hooks may be def or async def.

No new params, exports or dependencies. agent.py is untouched.

Tradeoff to note: async hooks run on a private loop in the hook worker thread, not on the caller's (gateway) loop. That fixes the silent no-op without duplicating every adapter as an async variant. An async plugin that holds a client bound to the gateway loop (e.g. an aiohttp session created there) still won't work. If that case comes up, it could be handled later by registering async adapters with is_async=True.

Tests

  • New tests/unit/plugins/test_async_plugin_hooks.py: an async transforming hook is applied (no "never awaited" warning), an async GuardrailBlocked denies, an async observer runs from inside a running loop, and execute_hook/async_execute_hook both return the awaited value. All 4 fail on main and pass with this change.
  • tests/unit/plugins/ plus all hook/plugin-related tests: the same set fails before and after (the existing failures come from optional deps such as praisonai/litellm that aren't installed in this environment).

RetriggerView in GreptileConfidence Score: 4/5

[Medium impact] The change reaches plugin callbacks throughout the core agent hook workflow.

The PR still needs to prevent explicitly enabled plugins from running before setup finishes.

Findings

  1. P1 Plugins run before setup finishes ▶

Summary

The PR makes plugin dispatch await coroutine results and adds tests for async hooks.

  • Async plugin hooks now finish before the runtime uses their results.
  • Plugins become available only after their async setup finishes.

@claude You are the FINAL architecture reviewer. If the branch is under MervinPraison/PraisonAI (not a fork), you are able to make modifications to this branch and push directly. SCOPE: Review changes in this PR. Python SDK: praisonaiagents, praisonai. TypeScript SDK: src/praisonai-ts/. Do NOT modify src/praisonai-rust. Read ALL comments above from Gemini, Qodo, CodeRabbit, and Copilot carefully before responding.

MANDATORY READ (before reviewing):

  • Always read src/praisonai-agents/AGENTS.md
  • If this PR touches src/praisonai-ts/, also read src/praisonai-ts/AGENTS.md §2.1.2 (TS triage + PR review checklist)

Phase 1: Review per AGENTS.md

  1. Protocol-driven: check heavy implementations vs core SDK
  2. Backward compatible: ensure zero feature regressions
  3. Performance: no hot-path regressions
  4. SDK value: review in depth whether the change genuinely adds value to the SDK — never add features for the sake of adding them. It must strengthen the SDK (simpler, more user-friendly, robust, world-class, secure). If it does not clearly add value, request changes or recommend rejecting/closing rather than merging scope creep
  5. Do not bloat the Agent class with additional params — only if absolutely required; we already support many params.
  6. Repo routing: agent-callable tools → PraisonAI-Tools; lifecycle plugins → PraisonAI-Plugins; optional sandbox backends → PraisonAI-Plugins (praisonai.sandbox entry point) — request changes if wrongly added to praisonaiagents/
6b. External tool examples (examples/tools/external/**): If the diff is confined to that path, mark SDK value ❌ for monorepo merge — redirect the contributor to PraisonAI-Tools; do not Approve for merge unless the PR has the maintainer-accept-example label.
6c. New vendor *_tools.py in core (src/praisonai-agents/praisonaiagents/tools/): If the PR adds a new *_tools.py for a third-party API/SaaS/dataset (e.g. FXMacroData), mark Repo routing ❌ and SDK value ❌ — redirect to MervinPraison/PraisonAI-Tools. Do not Approve because legacy bundled tools (Tavily/Exa/You.com/etc.) already in core are not precedent for new vendor modules. Final architecture review — PR #5965

Phase 1 — AGENTS.md review

Check Result
Protocol-driven / no heavy impl in core ✅ Small private helper (_ResolvingPlugin) inside the existing plugin dispatcher; no new modules or deps
Backward compatible ✅ Sync hooks pass through unchanged; only coroutine return values get resolved
Performance (hot path) ✅ One iscoroutine check per hook call; a loop is only created for async def hooks
SDK value ✅ Fixes a real silent failure: async def plugin hooks were returning coroutines that never ran, and their guardrails and transforms were lost
No Agent param bloat ✅ agent.py untouched; no new public API or exports
Repo routing ✅ Bug fix in the core plugin dispatcher, which is where this belongs

Phase 2 — Fixes pushed (commit 13b33e5)

Both Greptile P1 findings were valid and are fixed:

  1. Timed-out hooks keep workers. _resolve_awaitable used timeout=None, so a hung async hook could keep a HookRunner worker forever. It now uses _ASYNC_HOOK_TIMEOUT = 60.0, which matches HookRunner's default per-hook timeout. asyncio.wait_for cancels the coroutine at the deadline, so the worker thread is freed.
  2. Async lifecycle callbacks skipped. register() → on_init, apply_plugin_options() → on_config and unregister() → on_shutdown called the raw plugin, so async def versions were dropped (and apply_plugin_options counted them as delivered anyway). All three now go through _ResolvingPlugin.

Files modified

  • src/praisonai-agents/praisonaiagents/plugins/manager.py: bounded deadline; lifecycle calls go through the resolving view.
  • src/praisonai-agents/tests/unit/plugins/test_async_plugin_hooks.py: two new tests. One checks that async on_init/on_config/on_shutdown are awaited, with no "never awaited" RuntimeWarning. The other checks that a hung async hook is cancelled at its deadline.

Tests

  • tests/unit/plugins: 204 passed.
  • Full tests/unit: the 708 failing test IDs are identical with and without this change. They come from optional deps not installed in CI (e.g. litellm, chonkie), so there are no regressions.

Skipped

  • Did not add a config knob for the async hook timeout. It has no consumer yet, and the HookRunner default is enough.
  • Known limit, unchanged: async hooks run on a private event loop, so clients bound to the caller's loop are not supported.

Phase 3 — Verdict

✅ Approve. Every Phase 1 row passes and both blocking findings are fixed.

MERGE_GATE_VERDICT: BLOCK

Rationale:

  • Unresolved P1 on HEAD 13b33e5. Greptile reviewed the current HEAD at 10:22, after the final architecture review at 10:19. Its summary still lists a P1, "Plugin startup waits on itself", and says to fix the lock held during async plugin initialization before merging. In the diff, register() now calls _ResolvingPlugin(plugin).on_init({}), and the indentation shows that call sits inside the manager's locked block. That means an async def on_init is driven to completion while the lock is held, for up to _ASYNC_HOOK_TIMEOUT = 60s. If register() runs inside a running event loop, the coroutine is moved to another thread. If that coroutine then calls back into the PluginManager (enable, get, execute_hook, …), it waits on a lock the calling thread holds, so the two threads deadlock until the timeout ends. unregister() → on_shutdown and apply_plugin_options() → on_config should get the same check. The final architecture review fixed the first round of findings but does not address this one.
  • The other checks pass: the author is allowlisted, the PR is small (3 files, +218/−27), it has tests, agent.py and the Agent params are untouched, there are no sensitive paths or blocking labels, routing is correct (core plugin dispatcher fix), there are no CHANGES_REQUESTED reviews, and the Phase 1 table includes an SDK value ✅ row.

Next step: run the async lifecycle callbacks (on_init / on_config / on_shutdown) after the manager lock is released, or show that the lock cannot be re-entered from the bridged thread. Add a regression test where an async on_init calls back into the manager while register() runs inside a running loop. After that, re-run the gate.

Note: this gate could not read AGENTS.md or the full manager.py / inline review threads because tool permissions were denied. The verdict rests on the PR diff, the PR comments and the reviews.

MERGE_GATE_VERDICT: BLOCK

Rationale:

  • The P1 on HEAD 4b956e72f is still open. Greptile's latest review of this HEAD (11:11) reports "Plugins run before setup finishes" and asks for a fix before merge. Nothing has been pushed since then, and no comment disputes the finding. The diff confirms it: register() adds the plugin to _plugins and sets _enabled[...] while holding the lock, then releases the lock and runs on_init. That call may be async def and can take up to _ASYNC_HOOK_TIMEOUT (60s). During that window, execute_hook and the HookRegistry adapters can send before_tool, before_message and guardrail hooks to a plugin that hasn't finished initializing. If on_init then fails, the plugin was live for a while before it gets rolled back.
  • The other checks pass:
    • The author (praisonai-triage-agent) is on the allowlist and the PR is not from a fork.
    • The PR is small: 3 files, +311/−55, and it includes tests.
    • agent.py and the Agent params are untouched; no new exports or dependencies.
    • No sensitive paths and no blocking labels.
    • Routing is correct: this is a fix to the core plugin dispatcher.
    • No CHANGES_REQUESTED reviews.
    • The final architecture review includes the Phase 1 table, with SDK value ✅.
    • The main (3.11) failure (test_yaml_headless_5826, an mcp.types import mismatch) also fails on main, so it is not a blocker here.

Next step: keep a new plugin out of dispatch until on_init succeeds, without holding the lock across the callback. One way is to insert it as disabled or pending, then enable or publish it under the lock after init succeeds, keeping the existing rollback. Add a regression test in which a concurrent execute_hook or registry dispatch made during a slow async on_init does not reach the plugin. Then re-run the gate.

Note: tool permissions blocked reading AGENTS.md and the inline review threads. This verdict is based on the PR diff, all PR comments and the review summaries.

@claude CI failed on HEAD 4b956e72. Please fix the failures below and push to this branch.

Failed checks

Failures (extracted)

  1. tests/unit/test_yaml_headless_5826.py::test_no_metrics_output_without_flag — RuntimeError: 3 of 3 task(s) failed
    • Job: main (3.11)
  2. tests/unit/test_yaml_headless_5826.py::test_output_file_and_metrics_json — RuntimeError: 3 of 3 task(s) failed
    • Job: main (3.11)

Critical review first

Before changing code or tests, decide which side is wrong:

  1. Legitimate feature change — the PR intent is correct but implementation or tests need updating. Preserve SDK guarantees; update tests only when behaviour intentionally changed and document why.
  2. Regression / bug in this PR — the failure exposes a real breakage introduced here. Fix the implementation; do not weaken, skip, or delete tests just to go green.
  3. Pre-existing flake or unrelated failure — say so explicitly; prefer fixing the root cause over masking it.

SDK guardrails (AGENTS.md):

  • Agent-callable tools → PraisonAI-Tools; lifecycle plugins → PraisonAI-Plugins; sandbox backends → PraisonAI-Plugins (praisonai.sandbox) — not praisonaiagents/.
  • Do not disturb core SDK contracts to accommodate a wrapper/feature change.
  • Tests must continue to guard backward compatibility and hot-path behaviour — passing CI by lowering test standards is not acceptable.
  • If the feature does not genuinely add SDK value, recommend reverting or narrowing scope instead of patching around failures.

What to do

  1. State your verdict: legitimate fix, regression fix, or needs human review — and why (1–3 sentences).
  2. Fix root cause with minimal changes; never bloat the Agent class with extra params.
  3. Run failing tests locally, e.g. pytest tests/unit/test_yaml_headless_5826.py::test_no_metrics_output_without_flag -q, plus any related SDK tests touched by the PR.
  4. Push to this branch and comment: files changed, review verdict, and why tests still protect SDK behaviour.

Fix pushed (HEAD b3c55dba4)

CI failure (test_yaml_headless_5826): not caused by this PR, no change made

The log shows litellm.APIConnectionError … cannot import name 'CacheableResult' from 'mcp.types'. The installed litellm and mcp versions in CI don't match, and the error comes from the wrapper's LLM path. The same workflow fails on main at e22d74aec, f484f5356, e2a7e8fe6, 149771beb and 1b4133039. This PR only touches praisonaiagents/plugins/, so I didn't change any tests or code for this.

Greptile P1 "Plugins run before setup finishes" (merge-gate BLOCK): fixed

register() now keeps the plugin's name taken in _plugins but sets _enabled[name] = False until on_init finishes. While it is disabled, execute_hook, wire_into_hook_registry and the get_all_* getters skip it. After on_init succeeds, the plugin is enabled under the lock. If on_init itself calls enable(), that choice is kept. If the plugin was unregistered while on_init ran, register() returns False. on_init still runs outside the lock (no deadlock), and the earlier rollback on failure is unchanged.

Files modified

  • src/praisonai-agents/praisonaiagents/plugins/manager.py: +10/−1 in register().
  • src/praisonai-agents/tests/unit/plugins/test_async_plugin_hooks.py: new test_plugin_not_dispatched_until_async_on_init_finishes. While a slow async on_init runs, execute_hook from another thread does not reach the plugin, wire_into_hook_registry wires 0 hooks, and is_enabled is False. Once init finishes, dispatch reaches it. The test fails on 4b956e72f and passes with this fix.

Tests

  • tests/unit/plugins: 207 passed.
  • tests/unit -k "plugin or hook": 567 passed, 3 skipped.

Skipped

  • No new "initializing" state or public API; the existing _enabled flag does the job.
  • During on_init, get_plugin(name) and list_plugins() can see the plugin. That is intentional: it stops a second registration under the same name, and neither call dispatches hooks.

Final architecture review (HEAD 676abc8cb)

Phase 1 — AGENTS.md review

Check Result
Protocol-driven / no heavy impl in core ✅ The fix stays in the core plugin dispatcher (plugins/manager.py). It is a small private helper (_ResolvingPlugin) that reuses the existing run_coroutine_from_any_context bridge.
Backward compatible ✅ Sync hooks behave the same as before. async def hooks used to be silently dropped and are now awaited. A plugin that calls enable() or disable() inside on_init keeps that choice; this commit restores the disable() case.
Performance (hot path) ✅ Each dispatch adds one small wrapper and an iscoroutine check. The event loop or bridge is used only when a hook actually returns a coroutine.
SDK value ✅ It fixes a real silent failure: async def plugin hooks (guardrails, before_tool, lifecycle) returned unawaited coroutines and never ran. The plugin stays out of dispatch until on_init finishes, so dispatch can't reach a plugin that is still setting up.
No Agent param bloat ✅ agent.py and the Agent params are untouched. No new exports or dependencies.
Repo routing ✅ This is a bug fix to the core plugin framework, not a vendor tool or plugin.

Phase 2: fix pushed

Earlier reviewer findings are all fixed on this branch: dropped coroutines, unbounded async hooks, async on_init/on_config/on_shutdown, the lock deadlock, rollback when init fails, and dispatch reaching a plugin before on_init finishes.

Found in this review: a plugin that disables itself in on_init got re-enabled. register() published the plugin with default_enabled or self._enabled[...]. A plugin calling mgr.disable(name) from on_init (for example, when credentials are missing) was turned back on. Before this PR, that disable was respected, so this was a regression.

Files modified

  • src/praisonai-agents/praisonaiagents/plugins/manager.py (+12/−2): a private _initializing set. register() applies the default enabled state only if enable() or disable() was not called during on_init. enable(), disable(), unregister() and the rollback path all clear the entry.
  • src/praisonai-agents/tests/unit/plugins/test_async_plugin_hooks.py: added test_disable_during_on_init_is_kept. It fails on b3c55dba4 and passes now.

Tests

  • tests/unit/plugins: 208 passed.
  • tests/unit -k "plugin or hook": 568 passed, 3 skipped.
  • Full tests/unit -x was not completed. It stopped at an unrelated test in test_agent_clone.py that needs litellm, which is not installed in this runner.

Skipped

  • The main (3.11) failure in test_yaml_headless_5826 was not changed. It comes from a litellm/mcp.types version mismatch and fails on main too.
  • No new public state or API; _initializing is private.

Phase 3: verdict

Every Phase 1 row is ✅ and all known P1 findings are fixed. Approve for merge once CI passes, apart from the test_yaml_headless_5826 failure that also fails on main.

MERGE_GATE_VERDICT: APPROVE

Rationale (HEAD 676abc8cb):

  • The P1 that blocked the previous gate run is fixed. register() now inserts the plugin with _enabled=False and publishes it under the lock only after on_init succeeds. A new test checks that execute_hook and registry wiring don't reach the plugin while a slow async on_init is running. Two more fixes and their tests are in: rollback when on_init fails, and a disable() called during on_init now stays in effect.
  • SDK value: this fixes a real silent failure. async def plugin hooks (guardrails, before_tool, lifecycle callbacks) returned coroutines that were never awaited. The fix is a small private _ResolvingPlugin view that reuses the existing run_coroutine_from_any_context bridge, with a bounded timeout. It adds no new public API, exports, params or dependencies. Sync hooks behave as before.
  • Final architecture review was posted on this HEAD. It has the Phase 1 table with every row ✅, including SDK value and Repo routing.
  • Routing: this is a fix to the core plugin dispatcher. It adds no agent-callable tool, lifecycle plugin, sandbox backend or *_tools.py module.
  • Agent class: agent.py is untouched.
  • Size and tests: 3 files, +394/−56, with a new unit test file (tests/unit/plugins/test_async_plugin_hooks.py).
  • Labels and paths: no blocking labels, no sensitive paths, no secrets in the diff.
  • Reviews: no CHANGES_REQUESTED. The Greptile reviews are COMMENTED and were on earlier commits; their findings are addressed.
  • Author: praisonai-triage-agent, which is on the allowlist. The branch is in this repo, not a fork.
  • CI: the only failure reported was test_yaml_headless_5826 in main (3.11), from a litellm/mcp.types version mismatch. It also fails on main and has nothing to do with plugins/.

Note: tool permissions blocked reading AGENTS.md directly. This verdict is based on the PR diff, all PR comments and the review summaries.

Plugin lifecycle hooks are sync-only — core has no async hook variant, so an async def plugin hook silently never runs in the gateway event loop
